Kaizen: A Factory Story is a single-player factory-automation puzzle game set in Japan in 1986. You play David Sugimoto, whose expected international sales job turns into designing automated production lines at Matsuzawa Manufacturing, a fictional factory outside Tokyo.
How the factory puzzles work
Steam describes Kaizen as an open-ended puzzle automation game. Its central task is to design, build and optimize production lines that turn components into finished goods. The products include calculators, camcorders and arcade machines.
The game also lets players edit and optimize their factory solutions, then share animated GIFs of them. That makes the production line itself the puzzle: the work is arranging a solution and refining it, rather than simply following a fixed assembly sequence.
What the 1986 setting contributes
The story places Matsuzawa Manufacturing amid the economic boom in Japan that Steam uses to frame the setting. The products evoke consumer electronics and arcade hardware associated with the period, but the game does not license the actual products. In a 2025 GamesRadar interview, writer and composer Matthew Seiji Burns described the setting as a way to consider why some products from that era remain memorable.

A secondary overview reports that Burns drew on Inventing Japan while researching the narrative and identifies “kaizen” as the continuous-improvement idea referenced by the title. That is useful context for the game’s framing, not a comprehensive account of Japanese manufacturing history or a verified explanation of the historical practice. The story’s focus remains David’s work improving production at a fictional company.
Developer, release and Steam features
Steam lists Coincidence as developer, Klei Publishing as publisher, and July 14, 2025 as the release date. The official Steam listing describes single-player play and lists achievements, cloud saves, leaderboards and family sharing.
