Reports attributed dissatisfaction to some current and former Xbox employees, particularly over Sarah Bond’s Xbox-everywhere strategy and the direction associated with Phil Spencer’s Microsoft Gaming leadership. But the available evidence does not establish a unanimous revolt against either executive. It points instead to a combination of reported strategic disagreement, repeated layoffs, canceled projects and worsening morale across parts of Microsoft Gaming.
What was actually claimed?
The central allegation came from reporting that described some current and former Xbox employees as relieved or reassured by Sarah Bond’s departure. The report also said employees criticized Bond’s strategic direction, including the This is an Xbox campaign, the push to treat Xbox as an ecosystem across multiple devices and platforms, and the delayed Xbox mobile storefront.
That is narrower than saying “Xbox workers hated Sarah Bond and Phil Spencer.” The reporting relied substantially on anonymous sources, and the available coverage does not show how many employees held those views or whether they represented Xbox broadly. It also more clearly connects the criticism to Bond’s strategy than to Spencer personally.
GameSpot’s report described claims that Bond was difficult to work with and that some employees welcomed her departure. Windows Central separately reported that some employees viewed the campaign and the broader direction negatively. Microsoft has not publicly confirmed that these reports represented a company-wide employee consensus.

Why Sarah Bond became associated with the dispute
Bond became president of Xbox in October 2023. At the same time, Matt Booty moved into a role focused more heavily on game content and studios. Bond’s responsibilities included the Xbox platform, business and hardware operations, placing her close to decisions about the future of the console and the wider Xbox ecosystem.
Under the ecosystem-first approach, Xbox was presented as more than a console. The strategy connected Xbox hardware with PC, cloud gaming, Game Pass, mobile ambitions and publishing games on other platforms. Its business logic was straightforward: reach more players, sell more software and subscriptions, and make Microsoft’s game investments work across a larger audience.
The tension was that the same strategy could weaken the reason to buy an Xbox console. If major Xbox-owned games also appear on PlayStation, employees and consumers may question what uniquely defines Xbox hardware. That does not mean the strategy was irrational or that Bond intended to abandon consoles. It means Microsoft was balancing two goals that can conflict: maximizing software reach and preserving a distinctive hardware platform.
Why the “This is an Xbox” campaign drew criticism
The This is an Xbox campaign emphasized that Xbox could mean a console, a PC, a cloud service, a handheld experience or another way to access Microsoft’s games and services. That message fit the broader ecosystem strategy.

According to the reported employee criticism, however, some workers considered the campaign unsuccessful or alienating. The concern was not necessarily limited to its advertising execution. It also reflected a deeper question: if Xbox is everywhere, how clearly does the brand explain the value of owning an Xbox console?
Those are two separate judgments. A worker could support multiplatform publishing while believing that the marketing was confusing. Another could oppose the pace of expansion to rival platforms while still supporting cloud and PC access. The available reporting does not establish that every Xbox employee rejected the campaign, nor does it provide objective evidence that the campaign was an industry-wide failure.
What responsibility did Phil Spencer carry?
Phil Spencer led Microsoft Gaming and was the senior public figure associated with the company’s major gaming decisions. His tenure included the Activision Blizzard acquisition, the integration that followed, large-scale layoffs, studio and project decisions, and the move to publish selected first-party games on rival platforms.
That position made Spencer an obvious focus of employee and public criticism when Microsoft Gaming underwent repeated restructuring. It does not mean he personally made every operational decision or ordered every individual reduction. Microsoft’s broader financial targets, corporate structure and post-acquisition integration also shaped those outcomes.

There had also been earlier reporting that Bond and Spencer initially clashed while working together. That described a workplace or leadership disagreement, not proof of a continuing breakdown or evidence that it caused the later leadership changes. The available reporting does not establish a direct causal link.
Layoffs provide stronger evidence of morale problems
There is more independent evidence for low morale across Microsoft Gaming than for a universal personal rejection of Bond and Spencer. Employees faced several rounds of cuts, project changes and uncertainty:
- January 2024: Microsoft announced approximately 1,900 job cuts across Microsoft Gaming, following the Activision Blizzard acquisition.
- September 2024: Microsoft Gaming announced or reported approximately 650 additional redundancies.
- July 2025: Microsoft announced roughly 9,000 company-wide job cuts, including substantial reductions affecting gaming.
- During the restructuring: projects were canceled or reduced, and studios and teams were closed, reorganized or placed under new constraints.
The figures are not interchangeable. The 9,000 figure was Microsoft-wide, not an exact count of Xbox employees. The Xbox-related total also spans different parts of Microsoft Gaming, including Xbox Game Studios, Bethesda and ZeniMax, as well as the acquired Activision Blizzard, King and other teams. The precise effect varied by studio and report.

Repeated layoffs can damage morale even when workers do not oppose a particular executive. Employees may be reacting to job insecurity, projects canceled after years of development, increased workloads, unclear priorities, reduced studio autonomy and a perceived gap between optimistic public messaging and their daily experience.

The concern reported around multiplatform publishing reflects a genuine business trade-off rather than a settled failure.
Publishing Xbox-owned games on PlayStation can expand the audience, generate additional software revenue, strengthen major franchises and help Microsoft recover the rising cost of game development. It may also give studios a larger player base and reduce the dependence on sales of one hardware line.

The risks are equally clear. More games on competing consoles may reduce platform differentiation, weaken the incentive to buy Xbox hardware and make the long-term hardware proposition harder to explain. Employees who were concerned about that outcome were not necessarily rejecting every part of Microsoft’s ecosystem strategy.

Public fan backlash should also be kept separate from employee sentiment. Forum posts, social-media reactions and console-war commentary can show how consumers responded, but they are not evidence of what current or former Xbox workers believed internally.
What can be verified—and what remains allegation?

The 2026 leadership transition
By 2026, the story had moved beyond the original allegations. Spencer retired from Microsoft Gaming, Bond left the Xbox presidency and Asha Sharma was reported as the new Microsoft Gaming chief. Booty moved into a senior content-focused role.
Coverage of the transition described a renewed emphasis on the future of Xbox and the importance of console ownership while retaining the broader ecosystem ambition. That combination suggests a recalibration rather than a simple return to a console-only strategy.

The timing is significant, but it does not prove that the employee allegations caused either departure. A later leadership change cannot retrospectively verify every claim made about the previous leadership team.
How to interpret the reports
The most defensible reading is that some Xbox employees and former employees were dissatisfied with Bond’s strategic direction, while broader morale problems were fueled by layoffs, cancellations and organizational uncertainty under the leadership structure headed by Spencer.
Those findings can coexist. An employee might respect Spencer personally while opposing a business decision associated with his leadership. Another might support Xbox games reaching more players but object to layoffs or believe the brand’s messaging had become unclear. Former employees may also hold views that do not match those of current staff.
The distinction matters because “Xbox workers were unhappy” compresses several different claims into one headline: dissatisfaction with an executive’s conduct, disagreement with the Xbox-everywhere strategy, anger about job cuts, concern about hardware, and disappointment over canceled projects. The evidence supports internal disagreement and low morale among some workers—not a verified company-wide rejection of Bond and Spencer.
