How Invoke Uses AI for Game Art: Kent Keirsey on Artist Control and Ethical Image Generation

Invoke combines image-generation models with a canvas-based workflow for game artists. Here’s what Kent Keirsey claimed, what has changed, and what studios should check on control, licensing, data, and security.

Invoke’s pitch is not that a prompt can replace a game artist. In a September 11, 2024 interview with GamesBeat, CEO Kent Keirsey described a production environment where artists sketch, compose, add references, and iteratively refine AI-generated images on a canvas. That artist-directed approach may offer more control than prompt-only generation, but it does not by itself settle questions about model training data, copyright, security, or jobs. InvokeAI has since evolved: the latest listed release is 6.13.0, dated May 27, 2026. The interview is a snapshot of Keirsey’s 2024 claims, not a description of every feature or policy in the current product.

What Invoke is—and what it is not

Invoke is a creative production environment built around image-generation models, not one closed image model. Its open-source Community Edition runs locally and provides a web interface for image generation, canvas-based editing, model management, and workflows. The official project describes the Unified Canvas, inpainting and outpainting, and support for multiple models. Invoke also offers hosted plans and enterprise services; their current terms and features should be checked directly rather than inferred from an older plan description.

The software is model-agnostic in the sense that it supports different models and, in current releases, selected external providers. That does not make every model interchangeable. Model capability, license, data handling, and available controls depend on the specific model and inference route.

InvokeAI 6.13.0 is listed as the latest release on the official release page, dated May 27, 2026. The project repository identifies Apache-2.0 for the main project while noting other model-license files. The software license is not a blanket license for every model used with Invoke or every resulting image.

What Keirsey said Invoke was building for game development

In the GamesBeat interview, published September 11, 2024 and updated June 17, 2025, Keirsey described a broad 2D remit: early concepts, sketch-to-render work, style exploration, characters and factions, textures, game assets, and marketing imagery. His emphasis was on artists drawing or composing an image and using the system to develop it, rather than relying only on text prompts.

These are Keirsey’s descriptions of the intended workflow and use cases, not independent performance findings. The interview should be read as a dated account of the company’s positioning and roadmap, not as proof that each use case is equally effective or currently available in every edition.

What “artist-first” means in practice

The useful test is whether an artist can steer, revise, and approve the image—not whether a product uses an “artist-first” label. Invoke’s canvas-centered approach is intended to let an artist supply composition, sketch, pose, layout, or reference, then edit selected areas and move through repeatable workflow stages. Custom models can also be used to pursue a studio’s visual language rather than accepting a model’s default aesthetic.

  • Start with art direction: provide a sketch, composition, reference, or other visual constraint instead of describing everything in text.
  • Revise selectively: use canvas-based editing such as inpainting or outpainting to change an area rather than necessarily replacing the full image.
  • Build repeatability: use workflows and, where appropriate, custom models to make related images more consistent.
  • Keep human review in the loop: an artist still needs to select, correct, polish, and approve work for the project.

This can reduce unwanted variation compared with an unconstrained prompt-and-regenerate loop. It does not establish that artists retain the same employment, authorship, credit, or bargaining power: management can use a controllable tool to reduce staffing or compress schedules just as it can use it to assist existing artists. Invoke’s workflow can sit alongside tools such as Photoshop; it need not replace them.

Control versus convenience: how it differs from prompt-only generation

Keirsey positioned Invoke against simpler image-generation products by emphasizing workflow, visual conditioning, and production control. That is the CEO’s comparison, not a neutral benchmark. A prompt-only service may be easier to start with; Invoke’s more directed approach can demand model selection, conditioning knowledge, iterative art direction, and technical upkeep.

Dimension Invoke’s workflow-oriented pitch Practical trade-off
Starting point Sketches, composition, references, and other visual guidance can shape generation. Preparing useful inputs and choosing controls takes skill and time.
Editing Canvas tools support iterative and regional changes, including inpainting and outpainting. Results still need evaluation and may require repeated correction.

Ease of entry Designed for more deliberate creative production and model choice. A simpler consumer generator may be faster for a quick mood board or generic ideation.

“Ethical” is a set of separate questions

Invoke’s ethical positioning is best understood as a product and governance philosophy centered on artist control, data handling, and deployment choice—not as a legal certification or a conclusion that every model and use is ethical. Each part needs its own scrutiny.

Customer data and model training

Keirsey told GamesBeat that Invoke did not train image-generation models on customer content. That is a company claim made in the interview; it does not establish that every base model available through Invoke was trained only on licensed material. A studio should identify the exact model and version, examine its license and available training-data disclosures, and establish whether prompts, references, outputs, or customer assets are retained or used for product improvement.

The inference route matters. Local use, Invoke-hosted processing, and processing through an external model provider do not have the same data path. For confidential material, determine where files and prompts are sent, stored, and processed, who can access them, and how deletion and export work.

Artist agency and labor

Sketching, choosing references, and refining regions can give an artist more control over a generation. Those controls do not answer whether a studio uses AI to replace roles, shift work to fewer people, or change compensation and credit. Adoption also depends on whether artists accept the tool and whether employee representatives or unions raise concerns. Studios need clear policies on consent, attribution, review, and how AI-assisted work affects jobs.

Security and enterprise claims

Keirsey described Invoke as designed for enterprise work involving unreleased game assets, IP protection, and security review. He also said the company was SOC 2 compliant at the time of the interview. Those are historical executive statements; the interview alone does not establish current certification status, scope, or audit coverage. A buyer should request current security documentation, contract terms, access-control details, and evidence relevant to its own threat model.

Copyright, model rights, and output rights

The interview records Keirsey’s view that human sketching, selection, arrangement, and iterative control may strengthen an authorship claim. That is not legal advice or a guarantee of copyright protection. A studio must distinguish several different rights questions:

  • Whether the studio owns or has permission to use the input artwork, references, characters, and other proprietary material.
  • What rights and restrictions apply to the model itself, including commercial use, attribution, derivatives, and redistribution.
  • Whether a particular output qualifies for copyright protection, which is a separate question from the platform’s contract terms.
  • What contractual rights the platform grants, and whether the specific model’s license imposes additional limits.

Self-hosting may improve control over where assets are processed, but it does not resolve dataset consent, model provenance, copyrightability, or the studio’s responsibility for outputs.

What the reported productivity example does—and does not—show

Keirsey relayed an artist’s account of taking one project from five to seven business days of manual work to four to six hours using Invoke. The interview does not specify the project, artist, model, baseline, quality standard, or exactly which tasks were included. It is an anecdote, not a controlled productivity study, and it does not establish equivalent quality, reduced total labor, or a general speed improvement.

A studio testing a similar claim should measure the full path to approved production work, not just the time to generate an image:

  • Time to first usable concept and time to approved final.
  • Number of iterations, along with artist review and cleanup time.
  • Time spent preparing data, training models, and integrating assets.
  • Rework caused by inconsistency or failure to meet art direction.
  • Legal and security review, infrastructure, storage, and model costs.
  • Whether the final asset survives production review and can be used under the applicable licenses.

Invoke’s game-art scope: 2D work, not a complete 3D pipeline

In the 2024 interview, Keirsey said Invoke’s direct output was 2D. He described exploring ways to help 2D artists preview turnarounds before passing work to 3D modelers, while saying automatically generated 3D meshes were not yet reliably usable without substantial correction. Do not read that historical discussion as evidence of current 3D production capabilities.

A 2D concept can guide a modeler, but it does not guarantee coherent geometry from multiple views. Concept images, textures, materials, and production-ready meshes are distinct deliverables with different technical and rights requirements. A studio seeking complete 3D asset generation should verify that specific capability independently rather than infer it from Invoke’s image-generation workflow.

Custom models: consistency, with responsibilities attached

Custom models can help a studio pursue continuity across characters, factions, costumes, environments, or recurring motifs. They may reduce the effort needed to steer a general model away from its default look, and can become reusable internal production assets. Invoke’s support material says custom-model training is included in some paid plans, but capabilities depend on edition and plan; consult the plan feature information for the applicable terms.

  • Clear training material and document its source, permissions, and intended use.
  • Track model names, versions, licenses, and changes so results can be reproduced and reviewed.
  • Protect model files as potentially sensitive studio IP.
  • Check outputs for memorization, imitation, bias, and inappropriate content.
  • Do not assume a custom model eliminates the need for art direction or permits unrestricted commercial use.

What has changed in InvokeAI since the interview

The current open-source project is broader than the 2024 interview’s description: it provides a locally hosted creative engine with a web UI, Unified Canvas, workflows, model management, and image-editing features. Release information for 6.13.0 also describes support for externally hosted models, including providers such as OpenAI, Google, BytePlus, and Alibaba Cloud.

That hosted-model option changes both the control and governance trade-off. Invoke’s release notes say external-provider models may lack capabilities available with locally hosted models, including ControlNets, LoRAs, regional guidance, inpainting, outpainting, and fine-grained denoising controls. A hosted route may reduce local infrastructure demands, but the studio should confirm the provider’s data handling and whether the available controls suit the production task.

Invoke’s support material lists Starter, Indie, Premier, and Enterprise plans. A support article modified April 21, 2025 listed the prices below; these are historical price signals, not verified August 2026 rates. Confirm current pricing and feature availability before budgeting.

The official processing-credits page says credits replaced the former hours-based measurement and gives examples of 18,000 credits corresponding to five processing hours and 36,000 to ten. Check the live account or signup flow for the current conversion and included allowance. A separate support article modified May 6, 2025 described a seven-day Indie trial; verify signup terms, including whether it auto-converts, before relying on that offer. See the trial information.

Model-specific terms matter as well. Invoke’s FLUX guidance says support varies by model, edition, and commercial license. Neither a plan subscription nor the main software license should be treated as permission for every model or generated asset.

How a studio can evaluate Invoke before adoption

Run a representative production test with art, production, legal, and security stakeholders. Keep the brief and review standard consistent with the manual workflow, and measure approval rather than raw generation speed.

  1. Choose representative work: test a character, an environment, a prop, and a marketing image rather than selecting only an easy or visually impressive case.
  2. Record the baseline: measure the current manual process from brief to approved asset, including revisions, integration, and review.
  3. Specify the generation route: record Invoke edition, model and version, local or hosted inference, conditioning methods, and any external providers.
  4. Review creative quality: evaluate consistency across images, silhouette and design continuity, anatomy, masks, aspect ratios, and compliance with the art direction.
  5. Measure total effort and cost: count setup, model training, artist selection and cleanup, technical-art support, hardware or cloud use, storage, licensing, and discarded work.
  6. Test confidential material safely: establish data paths, retention, access, deletion, and any external-provider involvement before using unreleased assets.
  7. Approve rights and policy separately: have legal review inputs, model licenses, output terms, and intended commercial use; have art and employee stakeholders review consent, credit, and labor policy.

When Invoke is a good fit—and when it may not be

Potentially good fit

  • A team needs canvas-based editing, sketch conditioning, repeatable workflows, or custom visual styles.
  • A studio can operate local infrastructure or has a hosted deployment that meets its data and security requirements.
  • Artists and technical staff can evaluate models, refine outputs, and integrate approved images into existing production tools.

Potentially poor fit

  • The need is only instant, generic ideation and the team values simplicity over workflow control.
  • The studio expects production-ready 3D meshes from an image-generation product.
  • The team lacks a process for model-license review, confidential-data handling, or artist consultation.
  • The workflow depends on controls that an external model route does not provide, such as particular inpainting, ControlNet, LoRA, or regional-guidance features.

Alternatives are not interchangeable ethical categories. Adobe Firefly may suit teams already standardized on Adobe tools (Adobe Firefly); Midjourney can suit fast visual exploration (Midjourney); OpenAI offers hosted image tools whose API terms and data handling need their own review (OpenAI); and Scenario is specifically positioned around game-development assets and custom styles (Scenario). Compare deployment, model provenance, training, control, collaboration, commercial rights, privacy, integration, and cost per approved asset—not just the number of images generated.

The practical verdict

Invoke’s strongest case for game studios is the combination of an artist-directed canvas, configurable workflows, model choice, and options for local or enterprise deployment. Those are meaningful controls compared with a simple prompt-and-download workflow, but they do not certify a model’s provenance, make every output copyrightable, guarantee security, or prove that artists benefit from deployment. Whether Invoke is suitable depends on the exact model, data path, license, production task, and studio policy—not on the word “ethical” alone.
