How to Organize Video Files for a 24/7 YouTube Stream on a VPS

A practical VPS directory layout and operating routine for keeping a 24/7 YouTube video stream organized, compatible, and easier to monitor.

Keep original videos separate from stream-ready copies, maintain an explicit playlist manifest, and store configuration, logs, and recordings in their own directories. That makes it easier to control what plays, update the rotation safely, and diagnose failures. The layout below is an operational suggestion—not a YouTube requirement—and the VPS settings must match your chosen output and available network capacity.

Set up a clear directory layout

Give every directory one job. A practical starting point is:

This separation follows a public Ubuntu VPS example, but its exact paths are not a YouTube standard. Treat the paths as a starting point and adapt them to your account, permissions, and service setup. The example is documented at GitHub’s 24/7 YouTube Stream setup and operations notes.

Keep originals and playback copies distinct

Put incoming media in source-video/ and preserve it as received. If files need normalization for consistent playback, create separate copies in stream-ready/. Keeping the source intact means you can change the output resolution or codec later without having to recover the original.

Make the playlist an explicit selection

Generate playlists/video.txt from files you have approved for rotation. Avoid broad wildcards that could pull in temporary uploads, duplicates, rejected clips, or items you meant to retire. If rotation order matters, back up or version-control the generated manifest alongside non-secret configuration. These are operational safeguards, not official YouTube rules.

Separate secrets, logs, and recordings

Keep encoder configuration and service logs out of the media folders. Restrict access to configuration that contains credentials, and do not commit a real stream key to a public script or repository. Keep local recordings separate from the playback library so archive files cannot enter the rotation accidentally. Monitor their growth and disk consumption.

Prepare media and build a repeatable rotation

  1. Receive and inspect: Add new files to media/source-video/, review them, and keep the originals intact.
  2. Approve for rotation: Select only content intended to play. Keep excluded or retired items in media/excluded/ or outside the active playlist selection.
  3. Normalize only when needed: Create playback copies in media/stream-ready/ if mixed formats or settings cause inconsistent playback. Test representative audio and motion at the intended output settings; YouTube recommends testing with audio and movement similar to the real stream. See YouTube’s encoder settings guidance.
  4. Regenerate the manifest: Update playlists/video.txt whenever files or their order change. Review it before restarting the encoder.
  5. Keep the rotation recoverable: Back up the manifest and non-secret settings if you need to restore the intended order after a VPS or configuration change.

Pre-normalizing can make playback more consistent and reduce the need to transcode continuously; continuous transcoding offers flexibility for mixed source media but adds compute demand. The available example demonstrates advance normalization, not a measured performance comparison, so test against your own files and VPS.

Configure the encoder for YouTube and the VPS

Your stored files do not all need to use the encoder’s live output bitrate or codec. The relevant settings are the stream being sent to YouTube. YouTube’s current guidance lists H.264, H.265/HEVC, and AV1 for RTMP/RTMPS ingestion. For H.264, it specifies constant bitrate (CBR), recommends a two-second keyframe interval, and says not to exceed four seconds. Its recommendations include 10 Mbps for 1080p30 and 6 Mbps for 720p60. Check the current YouTube encoder settings for your selected resolution and frame rate.

Use RTMPS and protect the stream key

YouTube recommends RTMPS for ordinary live content. RTMPS is RTMP over SSL; Google’s developer guidance requires a valid RTMPS endpoint and port 443. Configure the server URL and stream key in the encoder’s streaming settings, following YouTube’s encoder setup steps and the RTMPS ingestion guidance. Treat the key like a password: keep it out of public scripts, repositories, and logs where possible, and restrict access to the configuration that holds it.

Size for the actual workflow, not a guessed VPS tier

There is no single supported CPU or RAM figure for this setup. FFmpeg stream-copying compatible files and transcoding them are different workloads: transcoding adds compute demand, while both require stable outbound connectivity. Choose a target resolution and bitrate, confirm that the VPS can sustain the encoder workload and outbound rate, leave network headroom, and monitor the live stream. YouTube recommends 20% bandwidth room and advises checking outbound capacity, accessibility, ongoing audio/video quality, and local archive growth in its streaming tips.

Choose how to handle long broadcasts and archives

Do not rely on YouTube to preserve a single uninterrupted 24/7 broadcast as one complete replay. YouTube says streams under 12 hours can be automatically archived and warns that streams exceeding 12 hours may not be captured at all. If the content must be preserved, maintain a local recording and verify that its file is growing. See YouTube’s archive live streams guidance.

Workflow Useful when Trade-off
One continuous broadcast Uninterrupted viewing is the main priority. A stream exceeding 12 hours may not be captured by YouTube, so plan a local archive if preservation matters.
Scheduled shorter broadcasts You want more manageable YouTube archive segments. Broadcasts end and restart on a schedule; no universal schedule is established, so choose one around viewing and archive needs.
Normalize in advance You want a consistent set of playback copies and less recurring transcoding work. Requires preparing and storing additional copies; no performance benchmark establishes the best choice for every VPS.
Transcode continuously Your sources need flexible conversion at stream time. Adds compute demand; test capacity with your chosen resolution and bitrate.

In either archive workflow, decide a retention and rotation policy before recordings fill the VPS. Track recording file growth and disk use, and confirm that local archive files remain accessible.

Operate and monitor the stream

  1. Start the encoder with the playlist manifest, YouTube server URL, and protected stream key configured.
  2. Check the Live Control Room preview and stream health, then verify that the watch page is accessible.
  3. Monitor outbound traffic, encoder and service logs, local recording growth, and available disk space while the stream runs.
  4. After changing the manifest or encoder settings, review the intended playlist and test the resulting stream before relying on the new rotation.

A community VPS setup shows FFmpeg looping local files under systemd with automatic restart. That is one possible design pattern, not a guarantee of uninterrupted availability or a YouTube requirement. See the example’s setup notes; adapt service supervision to your own environment and verify recovery rather than assuming it works.

Troubleshoot common organization and streaming problems

  • Unexpected or duplicate videos play: Inspect playlists/video.txt for broad wildcard results, duplicate entries, or files that should be excluded. Regenerate the manifest from the approved selection and review its order before restarting.
  • A file fails or plays inconsistently: Check the source and playback copy, then test a normalized copy if needed. Include representative audio and motion in tests rather than judging only a static or silent clip.
  • The encoder drops frames or the VPS struggles: Check whether it is transcoding, compare actual output settings with VPS capacity, and inspect outbound network use. Reduce workload or choose a supported output the server can sustain; leave the recommended bandwidth headroom.
  • YouTube does not receive the stream: Verify the configured server URL and stream key, confirm that the credential has not been exposed or changed, and check the RTMPS endpoint and port 443 requirements.
  • The archive is incomplete or missing: Check the broadcast duration; streams exceeding 12 hours may not be captured. Use a local recording for content that must be retained and monitor its file growth and disk consumption.
  • The VPS runs out of disk space: Check recordings/ and other growing files, then apply the retention policy you chose. Do not delete source or playback media blindly; confirm what is safe to remove and ensure the active manifest points only to existing files.
