If FFmpeg reports Invalid data found when processing input while opening a gaming VOD playlist, the message does not identify one specific fault. Find the exact input that failed—main playlist, variant playlist, or media segment—then inspect its contents and response. For an HLS .m3u8 playlist that FFmpeg does not recognize automatically, testing the HLS demuxer explicitly may help; it will not fix a missing segment, expired URL, or non-media response.
What the error means—and what it does not
FFmpeg uses this message for an invalid-data error, but it is not a root-cause diagnosis. The input may be incomplete, corrupted, unsupported, or malformed; a URL may also return something other than media, such as an HTML login, denial, or error page. The exact cause depends on the input and the complete log.
First establish where processing stopped. FFmpeg might fail while identifying the original playlist, parsing a variant playlist, opening a referenced segment, or reading the segment’s media data. Each stage points to a different investigation. FFmpeg’s HLS documentation describes the demuxer’s handling of variant streams: “This demuxer presents all AVStreams from all variant streams.” FFmpeg Formats Documentation.
Start with the exact failing input
- Keep the full command and complete console output. Do not trim away earlier warnings or the lines immediately before the error; they may identify the playlist or child URL FFmpeg could not open.
- Run ffprobe on the same input.
ffprobe -v warning -show_format -show_streams "playlist.m3u8"Replace the example path with the exact local file or remote URL used by FFmpeg. If the error concerns a child playlist or segment, probe that exact resource as well.
- Inspect the playlist text. Check that it contains playlist data rather than an HTML response, that referenced URLs are present and correctly formed, and that relative paths point where expected. For a remote playlist, test access from the same machine and environment running FFmpeg.
- Check the response for the failing URL. Confirm that the resource can still be reached and returns playlist or media data—not a login page, denial, expired-link message, or other error body. A playlist can be readable while one of its child resources is unavailable.
The command and checks above are diagnostic guidance, not a claim that a particular VOD was tested. Without the URL, playlist contents, FFmpeg version, and log, the specific cause cannot be determined.

If FFmpeg does not recognize an HLS playlist
When the input is an HLS .m3u8 file and automatic format detection appears to fail, try selecting the HLS demuxer explicitly:
ffmpeg -f hls -i "playlist.m3u8" -c copy "output.mp4"
For a remote playlist, use its actual URL in place of playlist.m3u8. This is a format-recognition test, not a universal repair. Stream copy (-c copy) only applies once FFmpeg can read packets; it cannot repair an input that FFmpeg cannot parse.

A community example of this error also discussed a simple playlist using #EXTINF:-1 durations. Treat that as a case-specific clue, not a complete specification for valid HLS playlists: the example does not establish that all gaming VOD playlists use that form or that changing a duration will fix this error. If the playlist opens but a child resource fails
Use the complete log to identify the specific variant playlist or media segment FFmpeg could not open. Check that resource’s URL, response, and availability. If the URL is authenticated or temporary, it may no longer be valid; if the server returns an HTML page instead of media, changing the input format will not turn that response into a video segment.

Check protocol restrictions only when the log points to them
A protocol whitelist is relevant when FFmpeg reports that a nested protocol is disallowed. FFmpeg documents protocol_whitelist as a comma-separated allowlist and notes that nested protocols have restrictions. If a local playlist references HTTPS segments, for example, the permitted schemes may need to cover both the local playlist and the remote references, plus any nested transport schemes required by the installed build. The precise list depends on the playlist and build; inspect available protocols with ffmpeg -protocols and consult the FFmpeg Protocols Documentation. Add only the schemes required by the known resources; do not reflexively allow ALL.
Investigate extension rules only when indicated
If the log specifically reports that a child segment’s extension is rejected, look at the HLS demuxer’s allowed_extensions and extension_picky controls. The current FFmpeg formats documentation explains that extension-picky mode blocks disallowed extensions from probing and requires matching extensions except for MPEG-TS. It recommends setting the correct whitelist rather than relying on extensions. These controls cannot restore a removed segment, expired URL, non-media response, or damaged bytes. Why concat is not the fix for M3U8 playlists
Do not combine HLS playlist URLs with the concat: protocol, such as concat:a.m3u8|b.m3u8. That protocol concatenates resource contents; it does not merge HLS playlists while preserving each playlist’s base URL. If segment references are relative, the combined content can resolve them from the wrong base path, causing the first segment or another child resource to fail.
Use the HLS demuxer for HLS inputs instead. In a 2017 FFmpeg-user mailing-list explanation, Nicolas George described the distinction: “Using concat:a.m3u8|b.m3u8, you concatenate the contents of the files a.m3u8 and b.m3u8.” His message explains how relative segment URLs can then be misbased; it is a contributor’s explanation, not normative format documentation.
