A 10-bit file is not necessarily HDR, and one universal tone-mapping setting is not established for every source.
What the conversion needs to do
HDR-to-SDR conversion is a pixel-processing job. The conversion must interpret the source’s HDR transfer function and color characteristics, tone map the decoded image into an SDR display range, and convert its color representation to the intended SDR output. Merely changing metadata labels does not perform those transformations; it can leave the picture incorrectly exposed or colored.
For an SDR YouTube live stream, target Rec. 709 and signal the output consistently: its SDR transfer, primaries, matrix, range, and encoder pixel format must agree. YouTube’s live encoder guidance specifies Rec. 709 and 8-bit for SDR. Do not carry HDR transfer tags into the SDR-encoded signal.
Inspect the source before choosing settings
Do not infer HDR from bit depth alone. Before configuring a converter, establish the source’s transfer function, primaries, matrix, range, bit depth, frame rate, and any metadata needed to interpret it.

- Transfer function: determine whether the source is PQ (SMPTE ST 2084) or HLG (ARIB STD-B67). They are distinct HDR systems; do not assume one filter setup is suitable for both.
- Color properties: identify the primaries, matrix, and range rather than assuming they match the output.
- Precision and timing: record bit depth and frame rate so the decoding, processing, and encoding path can be configured appropriately.
- Metadata: preserve source metadata until the processing stage has interpreted the HDR image. Do not simply replace HDR labels with SDR labels.
If you cannot establish what the source is, pause before selecting tone-mapping options. The correct settings depend on source characteristics and the actual FFmpeg release/build and processing path.
Convert the video to SDR
- Inspect the file and your processing environment. Identify the source characteristics above, then check which relevant filters and encoder paths are available in the installed FFmpeg build. FFmpeg documents filter families including
tonemapandzscale, but the options available can vary by release, build, and software or hardware path. - Decode with adequate precision. Keep sufficient precision through the transform to avoid needlessly introducing banding. Let the processing path interpret the source metadata before changing output signaling.
- Tone map and convert the image. Use an HDR-aware filter path to compress highlights into the SDR range and convert the source color representation to the intended SDR gamut and matrix. This must change the decoded pixel values; relabeling metadata alone is not conversion.
- Set the output as SDR Rec. 709. Configure matching SDR transfer, primaries, matrix, range, and encoder pixel format. YouTube’s SDR guidance specifies Rec. 709 and 8-bit for SDR. Verify that the encoded output does not retain HDR transfer signaling.
- Encode a test file and review it. Check highlight roll-off, shadow detail, black level, skin tones, saturation, clipping, gradients, noise, and banding on a known SDR display. Test difficult scenes, not just an easy midtone shot. If your library contains both PQ and HLG sources, include examples of each.
- Lock the validated processing path for the stream. Record the source assumptions, filter path, output signaling, encoder, and protocol used for the approved rendition. Recheck the result if the source type, FFmpeg build, encoder path, resolution, or frame rate changes.
There is no established single best tone-mapping operator or complete FFmpeg command for every source. A safe command depends on the inspected source, installed build, encoder, and target protocol; copying a generic command without those details can produce incorrect colors or an unsuitable live encode.

Do not confuse SDR conversion with YouTube HDR delivery

YouTube says, “If your device doesn’t support HDR, you won’t see the HDR badge and the stream will be shown in SDR.” That describes playback on an unsupported device; it does not convert an HDR source into an SDR stream for an operator who needs SDR output. The Live Control Room preview does not show HDR colors, so it is not a dependable visual check of HDR output.
YouTube’s live encoder guidance recommends RTMPS. Its HDR workflow documentation describes RTMP(S) and HLS support, but protocol availability does not change the requirement to encode genuinely SDR pixels with SDR signaling when SDR is the target.

Plan the always-on part separately
A successful conversion does not make a live stream self-recovering. The computer or cloud process doing the decoding, filtering, and encoding still needs enough capacity for the chosen resolution and frame rate, and it needs supervision. Monitor stream health and dropped frames, and decide what should happen if the process stops or loses its source. YouTube’s ingest requirements describe how to send a stream; they are not a complete 24/7 reliability design.
If you use YouTube HLS
For an HLS deployment, YouTube requires TS segments of 1–4 seconds, a rolling playlist with no more than five outstanding segments, HTTPS POST/PUT, and no byte-range delivery. HDR stream keys have a separate setup condition in YouTube’s HDR guidance; do not assume it applies to an SDR stream. Confirm the platform’s current ingest requirements for the chosen deployment.

Choose a tone map by checking the result
Different operators and implementation paths can produce different pictures. Compare candidates using representative footage rather than assuming a named filter or default is universally correct.
- Highlights: look for a gradual roll-off that retains bright detail rather than abrupt clipping.
- Shadows: check that dark detail remains visible without lifting blacks unnaturally.
- People and color: inspect skin tone, saturation, and colors that may fall outside the SDR gamut.
- Image quality: check gradients for banding, noisy regions, and changes in local contrast.
- Live feasibility: confirm the selected path can sustain the required resolution and frame rate with acceptable latency and stable operation.
- Signal and playback: verify the output metadata and encoded stream, not just the settings shown in the filter configuration.
No visual comparison establishes one universally superior operator. Validate the chosen parameters on the material you will actually stream, then check the live encoded result.

Troubleshoot common conversion problems
