How to Stream a Video from Google Cloud Storage to YouTube with FFmpeg on Compute Engine

A practical guide to sending a prerecorded GCS file to YouTube Live with FFmpeg on Compute Engine, including safe access, stream setup and common pitfalls.

You can send a video stored in Google Cloud Storage (GCS) to YouTube Live by running FFmpeg on a Compute Engine VM: first copy the object to VM storage, then have FFmpeg read that local file and push the output to the YouTube ingest URL using a stream key from YouTube Studio. A GCS object is a source file, not a YouTube stream, and you should not assume a standard FFmpeg build can open a gs:// URI directly.

How the workflow fits together

  1. Prepare the source: make the GCS object readable to the VM and stage it on local disk.
  2. Configure YouTube: create or select a live stream in YouTube Studio’s Live Control Room and obtain its stream URL and key.
  3. Run FFmpeg: read the staged file and send a supported live encoder feed to YouTube.
  4. Monitor and end: check YouTube’s preview, start the public stream when ready, and stop FFmpeg when finished.

This is a direct FFmpeg-to-YouTube workflow. It is distinct from Google’s managed Live Stream API, which accepts an encoder feed and creates HLS or DASH outputs in Cloud Storage.

Prepare Compute Engine and GCS access

Use the VM’s attached identity

For a workload running on Google Cloud, Google’s authentication guidance recommends using the service account attached to the Compute Engine VM. Grant that identity only the access needed to read the source object or bucket. The exact role and object-level permission depend on your bucket configuration; confirm the minimum required permission in the current Google Cloud Storage IAM documentation rather than granting broad Owner or Editor access. Do not place a long-lived service-account key in a script.

Stage the object locally

Copy the object onto VM storage with a supported Google Cloud Storage client, then use that local path as FFmpeg’s input. The precise retrieval command and permission scope are not established here, so verify them in the current Google Cloud Storage documentation for the client and authentication method you choose. Confirm the copy completed and that the VM has enough disk space before starting the stream.

Do not pass a gs:// path to FFmpeg unless the specific FFmpeg build or an explicitly configured integration documents support for it. Standard FFmpeg input behavior should not be inferred from the fact that the file is stored in Google Cloud.

Create or select the YouTube live stream

  1. Open YouTube Studio and go to Create → Go live to enter Live Control Room.
  2. Create a stream or select the scheduled stream you intend to use. Review its privacy and other stream settings.
  3. Copy the stream URL and stream key shown for the stream. Treat the key like a password: do not publish it, commit it to source control, or expose it in shared command history or logs.
  4. Configure FFmpeg to send to the URL and key using the protocol and encoder settings YouTube currently recommends for your account and stream type.
  5. Start FFmpeg. For a scheduled stream, wait for the encoder preview to appear in Live Control Room, then select Go live when you are ready to broadcast.

YouTube Help documents the encoder URL/key workflow and says streams under 12 hours are automatically archived. Check the current YouTube Help: Create a YouTube live stream with an encoder for current control-room behavior.

Choose the FFmpeg handling mode and settings

Stream-copy only when the source is compatible

Stream-copying avoids re-encoding, but it is appropriate only when the file’s container, codecs, timestamps and other stream properties are accepted by the selected output and YouTube’s current ingest requirements. A file that plays locally is not necessarily suitable for live ingest. Inspect the source streams and test the chosen path before relying on it for a scheduled broadcast.

Re-encode when needed

Use a compatible video and audio encode when the source codecs or container are unsuitable, timestamps cause problems, or the output must meet YouTube’s current recommendations. Determine resolution, frame rate, bitrate, codec, keyframe interval and transport from YouTube’s current encoder guidance; these settings were not verified here, so no numeric values or command template should be treated as authoritative. In particular, do not substitute bitrate recommendations for Google’s Live Stream API: that is a separate product with a different workflow.

RTMP versus HLS ingest

The ordinary encoder flow should use the protocol and endpoint YouTube provides for the selected stream. YouTube also documents HLS ingestion for cases such as HDR or codecs not supported by RTMP; its HLS stream URL begins with HTTPS and requires an encoder configured for YouTube’s HLS setup. Consult YouTube Help: Set up an HLS stream before choosing that distinct path.

Start, monitor and stop the stream

  1. Start the FFmpeg process only after confirming the staged file is readable, the VM has sufficient disk space, and the destination URL/key are configured securely.
  2. Watch FFmpeg’s output for input, encoding and connection errors. In Live Control Room, wait for the preview and check that audio and video are present.
  3. For a scheduled broadcast, select Go live in Live Control Room after the preview is ready.
  4. To end the broadcast, stop FFmpeg so it stops sending to YouTube. Confirm the live session has ended in YouTube Studio.

When Google’s Live Stream API is the better fit

Pattern What receives the source What creates the output Appropriate use

The API’s documented H.264/AAC support, HLS/DASH outputs and IAM controls apply to that managed service; they are not YouTube encoder specifications. The documented API flow is also not a way to point YouTube at a source object in a storage bucket. See Google’s Live Stream API overview and authentication guidance for that separate architecture.

Troubleshooting

  • The VM cannot fetch the object: check the attached service account, bucket/object access, VM identity configuration, and the retrieval client’s authentication. Use the narrow access needed; do not work around a permissions error by granting project-wide Owner or Editor.
  • FFmpeg reports an input or protocol error: confirm the object was copied to local storage, the path is correct, the download completed, and the file is readable. A gs:// URI is not a substitute for staging unless your exact build documents support.
  • YouTube does not show a preview: verify that FFmpeg is still running, the stream URL and key belong to the intended stream, and the protocol and output settings match YouTube’s current instructions. Regenerate a compromised key in YouTube Studio.
  • Video or audio is missing or rejected: inspect the source codecs and timestamps, then test a compatible re-encode rather than assuming stream-copy will work. Check YouTube’s current encoder recommendations for the selected ingest method.
  • The stream is live in the encoder but not public: a scheduled stream may still be waiting for you to select Go live in Live Control Room after the preview appears.
