Game Backend as a Service vs. Building Your Own: Costs, Control, and Trade-Offs

Managed game backends can reduce infrastructure operations work; self-hosting or building offers more direct control but leaves more responsibility with your team. Compare total cost against your real player load, regions, features, and staffing capacity.

Should you use a game backend as a service or build your own? There is no universal cost winner. A managed service can reduce the infrastructure work your team operates, while self-hosting or building gives you more direct control—and makes your team responsible for running the stack. Compare the options against your game’s features, player load, regions, engineering capacity, and exit plan, not just a headline price.

What “game backend as a service” means

A game backend as a service (BaaS) is a provider-run backend accessed through a client SDK. Depending on the product, it may include player authentication, real-time or turn-based multiplayer, matchmaking, leaderboards, social features, storage, and server logic. Those capabilities are examples, not a standard bundle: verify what each candidate includes and what you would still need to integrate or build. Heroic Labs describes its own offering in these terms in its overview of game BaaS.

“Build your own” can mean two different things. You can deploy and operate existing backend software, or implement backend components yourself. Those approaches have different costs and control boundaries.

Approach What the team takes on
Managed game backend The provider runs some backend infrastructure and operational functions. The exact division of work, available features, and constraints vary by service.
Self-hosted open-source backend The team deploys and operates available backend software on infrastructure it controls or rents. Nakama is one example: Heroic Labs offers a self-hosted option as well as its managed Heroic Cloud service.
Custom backend The team implements and operates backend components itself. The sources cited here do not quantify its engineering or staffing cost against managed-service bills.

There can also be a hybrid or migration path, but portability is product-specific. Heroic Labs says Heroic Cloud runs the same Nakama server as its open-source self-hosted option and that server code can move between them. That is a vendor statement about its own products, not a general guarantee. Check what moving data, configuration, and features would require.

How to compare costs fairly

Compare total cost for the same workload. A managed service may charge by usage, capacity, or several service-specific meters. Self-hosting may avoid a particular managed-service fee, but it still requires infrastructure and people to deploy, monitor, maintain, and respond to incidents. The available sources do not provide a neutral, like-for-like study that prices that labor or establishes a universal break-even point.

Understand each provider’s meters and limits

  • Unity Gaming Services: Unity describes pay-as-you-go billing beyond free-tier limits. Its pricing and billing documentation says exceeding a free-tier limit for any service blocks access to all UGS services and APIs until payment information is entered. If payment information is not entered within 30 days, services are disabled for the project and its users. Review current service limits and threshold behavior before depending on a free tier.
  • PlayFab Multiplayer Servers: Microsoft documents billing based on virtual-machine instance hours and network egress. Its billing guidance says free evaluation capacity is typically insufficient for a live-game launch. Activity, users per session, compute, storage, networking, and standby capacity affect the bill. Check current rates and quotas for your region and configuration.
  • Amazon GameLift Servers: AWS lists region, instance family, type and size, Spot versus On-Demand usage, operating system, compute, and data transfer among the cost factors. Its pricing and cost-planning documentation describes the pricing considerations; the estimate calculator takes game capacity and traffic assumptions. AWS says the managed-hosting calculator scenario has no additional charge for FlexMatch matchmaking; verify the current scope and rates in the calculator.

Read published estimates as scenarios, not benchmarks

AWS publishes an illustrative GameLift Servers estimate of $111,566.81 per month for a 2026 5v5 shooter scenario—not a quote for another game. Its assumptions include Linux, custom C++, 50,000 peak concurrent users, average concurrency at 30% of peak, ten players per session, eight sessions per instance, a specified instance type, a 10% buffer, and the US East (Ohio) region. AWS shows $0 data-transfer cost under the scenario’s stated generation-six-or-later bandwidth condition. The estimate is configuration-specific, and rates can change; it is neither an industry average nor a comparison with the full cost of independently building and operating a backend. Build an estimate from your game’s workload

Use the same assumptions for each option, then calculate more than one case—such as development, expected launch, and high traffic. Record:

  • Which online features you need and which are included, integrated, or custom-built.
  • Peak and average concurrent players, session duration, and expected utilization.
  • Player regions and the latency target for each.
  • Server or instance type, required capacity, standby buffer, scaling behavior, and operating system.
  • Outbound traffic and any storage, database, function, analytics, or per-user charges.
  • Team effort for implementation, deployment, observability, patching, incident response, and ongoing feature work.
  • Data export, code portability, migration effort, and the plan if prices or service terms change.

Estimate staff time using your team’s own rates and realistic effort assumptions; the cited provider material does not price that labor. AWS recommends exploring hosting configurations with its calculator. Microsoft’s PlayFab consumption guidance also emphasizes regional placement: additional server regions may reduce ping for geographically dispersed players, but can add cost, so consider how many players justify each region.

What you gain—and what you take on

Managed service: less infrastructure operation, with provider-specific limits

A managed backend can shift some infrastructure and operational functions to a provider. That can matter when your team lacks the capacity or desire to operate those parts of the stack. It does not mean every backend feature is included, every game-specific requirement is supported, or that the provider removes all operational work from your team. Check customization options, service limits, data access, deployment model, and how the service behaves at usage thresholds.

Self-hosting or custom work: more direct control, more responsibility

Self-hosting available software gives a team direct control over deployment and infrastructure, while assigning it responsibility for operating them. A custom implementation offers a different set of choices: the team decides what to build, but also has to implement and maintain those components. The evidence here does not establish that either route is always cheaper or faster.

Control is not a single switch. Ask where code runs, who controls infrastructure location and deployment policies, how data is handled, and whether you can implement the authoritative game logic you need. A product described as customizable may still not satisfy every infrastructure, compliance, or deployment requirement.

  1. Total cost at your workload: Add every applicable service meter and infrastructure cost, then include your team’s engineering and operations effort.
  2. Team capacity and delivery needs: List what the provider supplies and what your team must still implement, integrate, deploy, and operate. Provider claims about shipping speed are not independent proof of your own delivery timeline.
  3. Required capabilities and platform fit: Confirm authentication, multiplayer model, matchmaking, storage, social features, SDK support, and integration with your engine and target platforms.
  4. Control and customization: Verify access to code and data, infrastructure and deployment choices, and the ability to implement game-specific authoritative logic.
  5. Latency and scaling: Model concurrency and capacity in the regions where players are located. A region that improves ping can also add cost; decide whether the expected player count justifies it.
  6. Portability and operational resilience: Check data export, migration effort, backups, monitoring, provider dependence, and how limits or outages would affect players.

A managed product and a self-hosted option may be closer than they first appear, but do not infer portability from one vendor’s product pair. Heroic Labs’ statements about moving Nakama server code between Heroic Cloud and self-hosted Nakama apply to those products. For any provider, confirm migration requirements for your data, configuration, and chosen features.
