You need four netherite ingots to upgrade a full set of diamond armor in Minecraft: one ingot for each piece. You need zero netherite blocks; the smithing-table upgrade recipe uses ingots, not blocks.
How many netherite ingots does full armor take?
A standard armor set has four pieces: a helmet, chestplate, leggings, and boots. Each diamond armor piece takes one netherite ingot to upgrade, for a total of four ingots. Minecraft’s official netherite ingot guide describes netherite as a material for upgrading existing equipment.

Why you do not need netherite blocks
A netherite block is not used to upgrade armor. The upgrade recipe calls for a netherite ingot, so crafting or collecting blocks will not replace the four ingots you need.

How to upgrade the armor
In current upgrade steps, each piece requires a smithing table, its matching diamond armor piece, one netherite ingot, and one Netherite Upgrade Smithing Template. Mojang added the template requirement in the Java Edition 1.19.4 release notes.
