The Console Wars Aren’t Over—But Xbox Is Changing Its Strategy Against Sony and Nintendo

Xbox is keeping console hardware in its strategy while expanding publishing and access across platforms. Here’s what its exclusives, Project Helix and Game Pass signals mean.

Xbox is not abandoning consoles, and it has not announced a return to making every game exclusive. Its strategy is now a mix: keep investing in Xbox hardware, make some releases console exclusives, honor announced multiplatform plans, and reach players across more devices. That gives Microsoft more ways to compete with Sony and Nintendo—but it does not make the three companies’ strategies directly comparable in every respect.

What changed in Xbox’s strategy?

Microsoft is treating Xbox as both a platform and a publisher

When Microsoft named Asha Sharma to lead Microsoft Gaming on February 20, 2026, its announcement described the business as a top publisher across platforms while also pledging continued innovation in gaming hardware, content, and community. Satya Nadella said the business reached more than 500 million monthly active users. The figure describes Microsoft’s gaming reach as presented in that announcement; it is not a count of Xbox console owners.

The announcement framed broad publishing and hardware investment as parts of the same business, not as mutually exclusive choices. Microsoft’s editor’s note says Microsoft Gaming became known as Xbox on April 23, 2026, and Sharma’s title became CEO Xbox.

Xbox is making selective exclusivity explicit

At its June 7, 2026 showcase, Xbox called the event a return-of-Xbox moment and named Gears of War: E-Day and Clockwork Revolution as Xbox console exclusives. It also said that games already announced for multiplatform releases would stay on those plans. The practical reading is selective exclusivity: these two titles are evidence of a console-exclusive commitment, not a blanket rule for every Xbox-published game.

Is Xbox still making consoles?

Yes. Xbox’s hardware plans remain part of its strategy. In October 2026, Windows Central reported remarks from an internal town hall in which Sharma described console as core, called for investment in Series X|S, and discussed a family of devices for the next generation. Those are reported internal remarks, rather than a separate formal product announcement.

For players deciding what to buy now, Series X|S are the current Xbox consoles discussed in that reporting. The next-generation project is not a currently available alternative.

What is Project Helix?

Project Helix is Xbox’s announced next-generation console project. Xbox says it is designed to play both Xbox console and PC games. The company plans to make developer alpha hardware available in 2027; that is a development milestone, not a consumer release date. The announcement did not give a retail launch date or price.

Xbox Vice President of Next Generation Jason Ronald described Helix as designed to play “your Xbox console and PC games,” with the goal of delivering leading performance and ushering in the next generation of console gaming. The project points toward a console that bridges Xbox’s console and PC libraries, but the announcement does not establish its final specifications or how that play experience will work in practice.

The same announcement tied future hardware to continuity across the existing ecosystem: Xbox said it would keep four generations of Xbox games playable for years, and described access through purchases, Game Pass, and other storefronts. It also said the Xbox Play Anywhere catalog had grown to more than 1,500 games. That catalog figure is Xbox’s stated total, not a count of titles playable on every device or through every access method.

How do handhelds and other platforms fit in?

Xbox’s June 2025 showcase introduced the ROG Xbox Ally handhelds, made with ASUS. Xbox described them as combining access to Xbox with Windows and other PC storefronts. They illustrate an effort to extend Xbox access beyond a living-room console; they do not replace the Series X|S strategy or amount to an Xbox-made console handheld.

The same showcase included Xbox-published games for PlayStation 5 as well as Xbox and PC. Taken together, the handheld announcement and those game releases show that wider device access and multiplatform publishing can coexist with investment in Xbox hardware.

At GDC in 2025, Xbox said its own data indicated that multi-device players made up one-third of gamers but accounted for two-thirds of spending. That is Xbox’s characterization of its data, not an independently established industry-wide estimate. It helps explain the business logic of reaching players on multiple devices, but does not by itself show which strategy produces the best results.

What role do Game Pass and engagement play?

In Microsoft’s FY2026 third-quarter call, the company said Game Pass changes were a response to customer feedback. It also reported record monthly active users and game-streaming hours for Xbox during that quarter, without giving absolute figures in the cited call excerpt. Those records indicate engagement on Xbox’s terms; they do not establish how Xbox compares with PlayStation or Nintendo on a like-for-like basis.

In the October 2026 town hall remarks reported by Windows Central, Sharma also discussed making Game Pass more flexible. That account signals a reported direction, not a published set of new plan terms. The available announcements do not establish a specific future lineup of plans or prices.

Can Xbox’s position be ranked against Sony and Nintendo?

Not from the available figures. Microsoft’s more-than-500-million monthly active-user figure covers its gaming business as described in its leadership announcement, while the Xbox quarterly call reports records without absolute counts. Neither supplies a current, like-for-like sales comparison with Sony and Nintendo. A numerical winner would require comparable measures and reporting periods that are not established here.

A more useful way to assess the competition is to ask how each company handles first-party release exclusivity and timing, PC and competing-console releases, hardware formats, subscription access, and continuity across devices. The current Xbox announcements provide examples on those fronts, from selective console exclusives to Project Helix and Play Anywhere. They do not establish a complete, current comparison of Sony’s or Nintendo’s policies across the same categories.

So the console competition continues, but Xbox is widening the contest: hardware remains in the plan, while publishing and access extend beyond the console. The clearest signal is not that Xbox has chosen either exclusivity or multiplatform releases for everything; it is that it is pursuing both selectively.
