You need 36 ancient debris for four pieces of netherite armor, a sword, and one each of the pickaxe, axe, shovel, and hoe. That count covers nine upgrades; it does not include the diamond items or the smithing templates required by current Java Edition upgrade mechanics.
How the 36 ancient debris total is calculated
Each netherite ingot upgrades one diamond item at a smithing table. One ingot takes four netherite scraps, and smelting ancient debris produces those scraps. The calculation is therefore four ancient debris per upgraded item.
- Four armor pieces: helmet, chestplate, leggings, and boots.
- Five weapons and tools: sword, pickaxe, axe, shovel, and hoe.
- Nine items × four ancient debris each = 36 ancient debris.
This is recipe arithmetic, not a total published by Mojang. Mojang describes upgrading diamond gear with netherite ingots in its netherite update.
What counts as “full armor and tools”?
The 36 figure assumes “tools” includes a sword as well as the four standard tools. If you mean only the four armor pieces and the pickaxe, axe, shovel, and hoe, that is eight items: eight × four = 32 ancient debris.

Other items you need to upgrade the set
Ancient debris alone is not enough. The upgrade method starts with diamond gear, and each upgrade consumes one netherite ingot. In Java Edition 1.20, Mojang added a Netherite Upgrade Smithing Template requirement for netherite equipment upgrading; that requirement adds a separate step but does not change the debris calculation. See the Java Edition 1.20 release notes and snapshot notes for the template change.
