Your final time can move above or below that target because Soulslike-style combat usually creates different retry patterns from player to player. Exploration, difficulty, time spent learning enemy encounters and how directly you follow objectives will also affect the clock.

Around 15 hours in the preview demo
Game Informer reported spending roughly 15 hours with a preview demo and expected substantially more content in the finished release. That figure describes the demo session, not the complete campaign, so it should not be treated as the game’s final length.
Around 25 hours from the game director
VDGMS reported that game director Radoslaw Ratusznik estimated the narrative-driven adventure at around 25 hours. This preview-era estimate sits above the official 20-hour target and helps explain why a normal first playthrough may land in the 20–25-hour range.

How long to 100% Valor Mortis?
There is no verified 100% completion time yet. Insider Gaming reported that the official 20-hour story estimate could expand by approximately five to ten hours for completionist play, producing a working projection of 25–30 hours.
That range remains an editorial projection until the full game is released and players establish how many optional objectives, collectibles and exploration detours it contains. It should not be presented as a confirmed trophy, achievement or all-content average.

Following critical-path objectives and spending little time on optional exploration should keep you nearer the 20-hour target.
Combat retries
Repeated attempts at difficult encounters can add meaningful time. A player who quickly learns attack patterns may finish below the broad preview range, while a player who needs many attempts can exceed it.

Searching side areas and pursuing collectibles or optional objectives is the main reason a completion-minded run could approach the projected 25–30 hours.
