How to Download a Playlist to a VPS and Stream It to YouTube with FFmpeg

To stream a playlist from a VPS to YouTube, first identify the playlist format, then use the matching FFmpeg input, pace prerecorded media in real time, and send it to YouTube’s current RTMPS ingest URL with the stream key from Live Control Room. The concat demuxer works for compatible local media files—not every web playlist. The guide below covers that workflow, the key settings, and what to check when it fails.

Before you start: identify the playlist and check access

What kind of playlist do you have?

“Playlist” can mean a text file listing local video files, an HLS .m3u8 manifest, or another format. These are not interchangeable FFmpeg inputs. The concat demuxer is for sequentially reading listed files; an HLS manifest describes media segments and uses separate demuxing behavior. Confirm the format before downloading or building a command. See FFmpeg’s concat demuxer documentation.

Confirm YouTube eligibility

YouTube says live streaming requires a verified channel with no live-streaming restrictions in the prior 90 days. Check the channel’s eligibility before investing time in VPS setup. YouTube currently lists limits of 10 active streams per channel and 3 active streams per stream key; verify current limits and requirements in YouTube’s live-streaming eligibility guidance.

Use media you are authorized to stream

Only download and broadcast media you own or have permission to use. A live-stream workflow does not grant rights to music, gameplay footage, or other content, and YouTube may apply copyright rules to live broadcasts and their archives. Review the content rights and platform policies that apply to your channel before going live.

Prepare the VPS and download the media

Check storage, compute, and sustained upload capacity

Make sure the VPS has enough disk space for the files you intend to keep and enough sustained outbound bandwidth for your stream. There is no defensible universal VPS size: CPU and memory needs depend on whether FFmpeg can copy the existing streams or must transcode, and on the source resolution, frame rate, codec, and target bitrate. Check the provider’s published compute and sustained-egress limits, then benchmark the actual workload.

Download only authorized files

Use the download method appropriate to the source and its terms. After downloading, inspect the files’ codecs, stream layouts, durations, and time bases. Those details determine whether the concat demuxer can join them without re-encoding and whether timestamp problems are likely.

Create a local concat list for compatible files

Use concat demuxing only when its constraints fit

For a sequential text list of local files, FFmpeg’s concat demuxer treats the listed files as if their packets were joined. The files need matching streams, codecs, and time bases. A simple list looks like this:

Save it as, for example, /srv/playlist/list.txt. Keep paths and file names accurate. The concat demuxer’s safe-path option is enabled by default; disabling it allows a broader range of paths, so do so only for a trusted list. See the concat demuxer options and syntax.

Account for inaccurate durations

The demuxer uses file durations to calculate timestamps. If a file’s duration metadata is inaccurate or unavailable, transitions can show timestamp artifacts. The concat format supports an explicit duration directive to override a file’s reported duration; use it when you have a reliable duration rather than guessing. If files have incompatible streams or codecs, normalize them to compatible outputs before concatenation or use a workflow designed for those inputs.

Do not feed an HLS manifest to the local-file concat list

An HLS .m3u8 is a manifest for segmented media, not a list of ordinary local video files for the concat demuxer. FFmpeg has HLS demuxing support, but remote hosts, authentication, and manifest details vary; confirm that your particular source and access method are supported rather than assuming a universal command.

Create a YouTube live stream and protect the key

  1. Open YouTube Studio’s Live Control Room. Create or schedule a live stream for the channel that will carry the feed.
  2. Copy the current ingest URL and stream key. Use the server URL and key shown for that stream. YouTube recommends RTMPS, which carries RTMP over TLS/SSL. Do not rely on a URL copied from an old guide.
  3. Keep the key private. Treat it like a password: do not publish it in a command that others can read, a public repository, or an exposed log. If it is disclosed, replace or reset it in YouTube’s controls.

Use the exact RTMPS URL provided by Live Control Room. YouTube’s RTMPS ingest guidance explains the encrypted connection. If diagnosing an SSL connection error, YouTube’s troubleshooting guidance mentions port 443; check the VPS provider’s firewall and outbound rules as well.

Choose encoder settings and send the stream

Match the encode to the source and YouTube guidance

YouTube’s general encoder recommendations include H.264 video, constant bitrate (CBR), and a 2-second keyframe interval; keyframes should not be more than 4 seconds apart. Match resolution and bitrate to the source and YouTube’s current guidance rather than upscaling a low-quality file or selecting a bitrate the VPS cannot sustain. Leave network headroom: YouTube recommends 20% beyond the stream’s total bitrate.

When a stream can be sent without changing its existing codecs, stream copying may avoid the CPU cost of transcoding. But the inputs must be compatible with one another and accepted by the chosen ingest and output format. If they are not, encode to a consistent format instead. The needed VPS capacity cannot be determined from the playlist length alone.

Example for compatible local files with H.264 and AAC

This example reads prerecorded files at native frame rate, encodes a YouTube-oriented H.264/AAC output with CBR video and a 2-second keyframe interval, and sends it to the RTMPS endpoint. Replace the example paths, bitrate, and placeholder URL and key with values appropriate to the media and the current Live Control Room settings:

The example assumes 30 fps for the 60-frame GOP settings, so adjust the keyframe interval in frames to preserve a 2-second interval at your actual frame rate. The sample bitrate is not a universal YouTube recommendation; select a resolution and bitrate using YouTube’s current encoder guidance and your source. Avoid leaving a real key in shell history or shared process listings where others can access it.

Why -re belongs here

FFmpeg documents -re as reading at native frame rate. It is useful for emitting prerecorded media as a real-time live feed; it is not a universal input option and should not be used for actual live capture devices or live streams. See FFmpeg’s main options documentation.

RTMPS versus HLS ingest

RTMPS is the straightforward encrypted path for a continuous feed when the encoder’s codecs are supported. YouTube’s HLS ingest can be relevant when HDR or a codec not supported by RTMP is required, but it has higher latency and different transport requirements: HTTPS POST/PUT, TS segments of 1–4 seconds, no byte ranges, and a rolling playlist with no more than five outstanding segments. Use HLS only when those needs justify its more involved configuration; see YouTube’s HLS ingest requirements.

Preview, go live, and monitor the VPS

  1. Start FFmpeg and watch its output for input, timestamp, encoding, and connection errors.
  2. Check Live Control Room’s preview. Confirm picture and sound arrive before making the stream public or selecting Go live when the scheduled stream requires a manual start.
  3. Monitor the VPS process and network. Watch for process exits, dropped connectivity, CPU saturation during transcoding, and outbound bandwidth that approaches the available limit.
  4. Check the resulting archive when appropriate. YouTube says streams under 12 hours are automatically archived. Do not treat that as a guarantee for longer streams; plan recording separately if retaining the full broadcast matters.

YouTube advises testing the encoder and monitoring stream quality. A preview is useful, but also check audio/video synchronization, frame pacing, and the transition between playlist files.

Keep the process alive and plan recovery

Run FFmpeg under a supervisor

A VPS does not automatically restart an FFmpeg process that exits. Use a service manager or process supervisor appropriate to your operating system to start the command at boot, capture logs, and restart it after a failure. Keep the stream key out of world-readable unit files and logs; restrict access to the account and configuration that need it.

Understand reconnect limits

FFmpeg provides protocol-specific reconnect options, and its FIFO muxer has an optional recovery mechanism. These features depend on the input protocol and failure type; they do not guarantee gap-free playback or that YouTube will accept a reconnected session. Test recovery deliberately and confirm that the YouTube stream returns in Live Control Room. See FFmpeg protocol options and the FIFO muxer documentation.

Troubleshoot common failures

  • FFmpeg cannot open the list or a listed file: Confirm the list file path, working directory, permissions, quoting, and every media path. The concat safe-path default can reject paths outside its accepted form; only broaden it for a trusted list.
  • Concat reports stream or codec mismatches: The files do not share compatible stream layouts, codecs, or time bases. Inspect the media and convert files to a common format before concatenating, or choose a workflow suited to the playlist’s actual format.
  • There are glitches or timestamp jumps at transitions: Check duration metadata and stream compatibility. Correct bad duration information with accurate concat duration directives; do not invent durations.
  • The output plays too fast or the feed is not paced: For prerecorded input, verify that -re is applied to that input. Do not use it indiscriminately with live sources.
  • YouTube does not receive the stream: Re-copy the current ingest URL and key from Live Control Room, check that the key belongs to the selected stream, and confirm the RTMPS endpoint and VPS outbound access. For SSL errors, check the provider firewall and port 443.
  • The stream disconnects under load: Compare total video and audio bitrate with sustained VPS egress and preserve YouTube’s recommended 20% upload headroom. If encoding is enabled, check CPU saturation as well.
  • The preview arrives but the scheduled broadcast is not live: Check whether the scheduled stream needs you to select Go live in Live Control Room.
  • The process stops after a network interruption: Review FFmpeg logs and supervisor behavior, then test protocol-specific reconnect or FIFO recovery for that failure mode. Neither mechanism promises an uninterrupted broadcast.
