Start by probing each file and checking the concat demuxer’s duration assumptions; the symptom alone does not identify the cause. Then inspect FFmpeg’s output and YouTube’s stream health before changing encoder settings.
Why a black gap can appear between playlist videos
When FFmpeg’s concat demuxer joins files, it adjusts timestamps so the first file starts at zero and each subsequent file begins where the previous one is considered to finish. FFmpeg warns that this adjustment can create gaps when the streams in a file do not have exactly the same length. The demuxer also relies on file durations; inaccurate duration information can produce artifacts, particularly when duration was estimated from bitrate or a file is truncated. That makes a boundary a useful place to investigate, not proof of one specific fault. The black picture may already be in a clip, arise from timestamp placement during concatenation, or appear later in the encoding, ingest, or playback chain.
Check the files before changing the command
Probe every playlist entry
Run ffprobe on each input and compare the stream layout and timing. For example:

Repeat for each file in the concat list. Compare:
- Number and types of streams (video, audio, subtitles or other streams).
- Codecs and time bases. FFmpeg’s concat demuxer requires matching streams, codecs and time bases; different values mean you should not assume packet copying will work cleanly.
- Reported duration against the clip’s actual playback, especially for truncated or unusual files.
- Video dimensions and frame rate, plus audio sample rate and channel layout. These help identify differences that may require normalizing output even when the core concat requirements appear to match.
Inspect the clips around the transition in a local player as well. If a clip itself contains black frames at its end or beginning, fix or trim the source rather than treating the gap as a YouTube problem.
Verify playlist order and duration assumptions
Review the concat list for the intended order and correct paths. Compare each file’s reported duration with observed playback and look for files that end earlier or later than their metadata suggests. The concat demuxer supports a per-file duration directive to override stored duration when you have established that the metadata is wrong. Use a measured, justified duration; an arbitrary override can simply move the discontinuity or create another timing problem. FFmpeg concat demuxer documentation

Choose stream copy or re-encoding based on the probe results
Use stream copy only for compatible inputs with sound timing
Stream copy passes encoded packets through without decoding, filtering or encoding. It can avoid a re-encode, but it does not normalize mismatched streams or repair incorrect duration metadata. If the inputs have compatible stream properties and correct timing, a concat-demuxer workflow with -c copy may be appropriate. FFmpeg’s FAQ describes concat demuxing as useful when avoiding re-encoding if the media format does not support file-level concatenation; this is not a guarantee that arbitrary clips can be copied together. Normalize clips when their properties differ
If the files are incompatible or need a consistent output format, use a decode/filter/re-encode workflow that deliberately handles both video and audio. Choose a common resolution, frame rate, pixel format, audio sample rate and channel layout based on your actual inputs and delivery target. There is no reliable universal filter command without knowing those properties; blindly applying stream copy or a guessed filter can preserve the mismatch or introduce new issues.

Inspect the transition in FFmpeg’s output
Keep the exact command and logs from a run that reproduces the gap. Check the timestamps and messages around the boundary for discontinuities, duration warnings, dropped or duplicated frames, and changes in audio or video streams. Compare the resulting output around that point with the originals. This helps distinguish a source gap from a concat timing issue or a problem introduced after FFmpeg produces the stream.
Check YouTube Live health and encoder settings
YouTube’s Live Streaming API exposes stream-health status as a separate diagnostic layer. Check it while the gap occurs: if the health information indicates an ingest problem, investigate the outgoing connection and encoder as well as the playlist. If the stream reaches YouTube normally, focus on the source and FFmpeg output rather than assuming YouTube caused the black frames. YouTube LiveStreams resource

YouTube Help’s general live encoder guidance recommends CBR and a two-second keyframe interval, and says not to exceed four seconds. These are general encoder recommendations, not a diagnosis of a playlist gap. Choose supported codecs and the resolution- and frame-rate-specific settings for your ingest protocol using YouTube’s current guidance. YouTube live encoder settings
