How to Migrate a YouTube Live Streaming VPS from Heroku to a DigitalOcean Droplet

Move a Heroku-based YouTube streaming workload to a self-managed DigitalOcean Droplet by accounting for ephemeral dyno files, rebuilding processes, securing the VM, and validating the encoder before cutover.

Moving a YouTube live-streaming app from Heroku to a DigitalOcean Droplet means rebuilding its runtime and services on a self-managed Linux virtual machine; it is not a one-click transfer. Inventory the app and its persistent data, provision and secure the Droplet, redeploy and test the workload, then cut over with a rollback option. DigitalOcean’s published Heroku migration guide describes App Platform—not Droplets—so use its process mappings only as a reference, not as a Droplet recipe.

What changes when you move from Heroku to a Droplet?

Heroku runs managed Linux containers called dynos. Each dyno has a temporary, isolated filesystem. Heroku explains: “Each dyno gets its own ephemeral filesystem, with a fresh copy of the most recently deployed code.” Runtime-written files may disappear when a dyno stops or restarts, and they are not shared automatically among dynos. Treat generated media, playlists, logs, and application state as non-durable unless stored elsewhere. Heroku’s dyno documentation describes this behavior.

A DigitalOcean Droplet is a Linux virtual machine whose operating system and services you administer. You choose the image and plan, install dependencies, configure process supervision, and handle updates, logs, firewalling, storage, and backups. DigitalOcean’s Droplet documentation covers the VM product. Its Heroku migration guide instead maps Heroku components to App Platform components; it does not provide a Droplet-specific migration recipe.

Inventory the Heroku app before changing anything

Make a migration record while the current deployment is still available. Include the precise application revision and runtime versions so you can reproduce what is running rather than relying on memory.

  • Record the Git revision, language/runtime version, build steps, and all commands in the Procfile.
  • List Heroku config vars, scheduled tasks, custom domains, attached databases, and any external services. Identify secrets, including YouTube stream keys and database credentials, but do not put them in notes or logs that others can access.
  • Identify files or state written while the app runs: recordings, generated media, playlists, metadata, and logs. Determine which are disposable and which must be persisted or transferred.
  • Map each process type to its purpose. A web process may serve a dashboard or API; a worker may run an encoder or stream loop; release commands may perform database changes.
  • Note the current YouTube ingest endpoint, encoder settings, stream schedule, and how viewers or operators reach the application.

Do not assume files written to a dyno are a backup. Export durable data using the supported procedure for the particular database or storage service; there is no universal transfer command for every Heroku app.

Choose the destination architecture

If you specifically need a VPS, the Droplet gives you control over the Linux runtime and network configuration, but you take on ongoing system administration. DigitalOcean’s App Platform is a managed alternative with a documented Heroku mapping. The following distinction prevents applying managed-platform instructions to a VM:

Question DigitalOcean App Platform DigitalOcean Droplet
Process mapping DigitalOcean’s Heroku guide maps web processes to web services, non-web processes to workers, release commands to pre-deploy jobs, and scheduled work to scheduled jobs. Configure equivalent services, jobs, and process supervision yourself.
Operating system and services Managed platform; follow the App Platform component model. You select and administer the Linux image, runtime, services, updates, and logs.
Deployment and rollback Use the App Platform workflow documented for that product. Design your own deployment, service restart, and rollback process.
Capacity and cost Choose based on measured workload and the platform’s current offer. Choose a plan based on measured workload and current Droplet pricing; no exact size or cost is established for this app.

Neither option is universally cheaper or better for an unspecified workload. If you choose a Droplet, plan for the responsibilities that Heroku previously handled.

Provision and secure the Droplet

  1. Choose an image, region, and plan. Select an OS compatible with your application and encoder dependencies. Base capacity on observed CPU, memory, storage, network, and stream workload—not on a guessed “equivalent dyno.” The available information does not establish a correct Droplet size for your app.
  2. Set up SSH access. Use SSH-key access and create a sudo-capable, non-root account for administration. Keep private keys and application secrets protected.
  3. Configure a Cloud Firewall. Allow only the inbound ports the app actually needs, such as administration or web traffic. Check your service’s required ports before applying rules so a test configuration does not block access or a required connection.
  4. Enable backups and monitoring. DigitalOcean’s production security guidance recommends a secure baseline that includes SSH keys, a sudo non-root user, Cloud Firewall, backups, and monitoring. Confirm what is covered and how you will restore it.
  5. Automate first-boot setup if useful. DigitalOcean supports user data for Droplets; it can help install packages or apply initial configuration consistently. See Droplet user data documentation.

Rebuild the app and its processes

  1. Install the runtime and encoder components. Reproduce the versions and system dependencies noted during inventory. Confirm the encoder binary and required codecs are present before trying to start a live process.
  2. Deploy the same application revision. Use your deployment method to put the recorded Git revision on the Droplet. Keep deployment separate from process startup until configuration and secrets are in place.
  3. Recreate configuration securely. Transfer Heroku config vars into an appropriate secrets/configuration mechanism on the VM. Avoid committing them to source control, embedding them in a public startup script, or printing them in logs.
  4. Translate the Procfile into managed services. Configure a service or container for each long-running process, with explicit working directory, environment, restart behavior, and logs. Convert one-off release commands into a deliberate deploy-time operation; convert scheduled tasks into a scheduler or equivalent. Do not assume a Heroku process command runs automatically on a Droplet.
  5. Move databases and durable files independently. Use the database provider’s supported export/import or replication procedure for the database you actually use. Transfer only files identified as durable, and verify permissions, ownership, and available disk space on the target.

Check YouTube settings and validate the stream

The hosting provider does not determine the YouTube ingest credentials. In YouTube Live Control Room, obtain the server URL and stream key for the intended stream, then enter them in the encoder configuration on the Droplet. Keep the key secret. YouTube’s encoder streaming guidance recommends RTMPS and provides settings by codec, resolution, and frame rate.

Use encoder settings that match the output

For H.264, YouTube’s current guidance (page accessed 2026; the source page is undated) gives these recommended bitrates. They are YouTube recommendations, not measurements of your app or Droplet:

1080p at 60 fps 17 Mbps
1080p at 30 fps 14 Mbps
720p at 60 fps 8 Mbps
720p at 30 fps 6 Mbps

YouTube recommends constant bitrate (CBR) and a 2-second keyframe interval, with a maximum interval of 4 seconds. Choose settings for the actual codec and output resolution/frame rate; do not copy an H.264 bitrate to a different codec without checking YouTube’s table. Test with representative motion and audio, then inspect stream health and messages in Live Control Room.

Validate each service before cutover

  • Confirm every long-running process starts and remains running after a service restart.
  • Inspect service logs for missing environment variables, permission errors, unavailable binaries, and failed database connections.
  • Check health endpoints or equivalent application checks, plus connectivity to the database and YouTube ingest endpoint.
  • Run a representative stream privately or in a test setup where possible, and confirm the expected video, audio, bitrate, and stream-health status.
  • Verify that generated files and logs go to storage appropriate for their retention needs rather than an assumed durable location.

Cut over with a rollback plan

Only switch traffic or the live-stream source after the target passes validation. Depending on the app, cutover may involve changing DNS, an upstream source, or the process that connects to YouTube; the exact step depends on your existing routing. If viewers receive the stream from YouTube, moving the encoder host does not itself imply a need to change the YouTube channel or stream key. Recheck the endpoint and key configured in the new encoder.

Keep the Heroku deployment available for a practical rollback window. Decide in advance what signal triggers rollback, who can perform it, and how you will avoid two encoders publishing unexpectedly at once. Do not assume zero downtime: the result depends on the application, stream workflow, DNS or source changes, and validation.

Troubleshooting migration problems

Symptom Likely cause What to check or do
Application starts on Heroku but not on the Droplet A Procfile command, runtime dependency, environment variable, or startup assumption was not reproduced. Compare the deployed revision and runtime versions with the inventory; inspect service logs and verify working directory, executable paths, and configuration.
Playlist or generated media is missing The file existed only on an ephemeral dyno filesystem or was not transferred. Restore it from its durable source or backup. Move required runtime-written files to persistent storage and test that the service can read and write them.
Process exits after deployment or reboot The command was launched interactively instead of under service supervision, or its restart/configuration behavior is incomplete. Run it through the configured service/container mechanism, check its exit status and logs, and validate restart behavior after a controlled restart.
Firewall change makes the service unreachable A required inbound port was omitted or a source restriction is wrong. Review the actual service ports and firewall rules through an available administrative path; allow only necessary traffic and retest.
YouTube does not receive the stream The endpoint or key is incorrect, the encoder cannot reach the endpoint, or encoder settings are unsuitable. Re-enter the server URL and key from Live Control Room, check outbound connectivity and encoder logs, use RTMPS as YouTube recommends, and inspect Live Control Room stream health.
Stream health is poor or frames/audio are unstable Encoder settings, available compute/network capacity, or source media may not match the target output. Compare codec, resolution, frame rate, bitrate, CBR, and keyframe interval with YouTube guidance; test representative content and size the Droplet using observed resource demand.
