Don’t rely on editing an open concat list as a dependable hot-swap. To change what plays while preserving a live output connection, separate video selection from publishing: use a scheduler or playout layer to feed the next source to a stable output process, then test transitions with your actual FFmpeg build and destination.
First identify what your running FFmpeg process reads
The right change depends on the input design, and the current command and destination matter. Before editing anything, determine whether FFmpeg is reading a concat script, looping one file, opening several fixed inputs, or receiving a playlist or feed from another application. Those are different mechanisms; there is no single drop-in command supported by the available documentation for switching among them without restarting the publisher.
- Concat script: a text file names the inputs FFmpeg processes in sequence.
- One looping file: the process is repeatedly reading one source, so editing a concat list will not affect that input.
- Several fixed inputs: the active command has a defined set of sources; a scheduler or other selection mechanism would need to control which source reaches the output.
- Upstream playlist or service: the upstream component may own selection, while FFmpeg publishes the feed it receives.
Also establish where the output goes. Keeping a YouTube Live publishing session connected is not the same problem as switching inputs for local playback or HLS. The destination and current command are not specified here, so destination-specific flags and a guaranteed no-disconnect procedure cannot be prescribed responsibly.
Why changing a concat list may not switch the live video
The concat demuxer reads a text script and demuxes the listed files one after another as though their packets had been joined. FFmpeg’s documentation explains that list-based behavior, but does not document editing an already-open script as a live-reload feature. Replacing or appending to the list may therefore fail to alter what the running process will play. Treat it as an unverified behavior, not a reliable way to hot-swap a source.

Concat also has input and timing constraints. FFmpeg states that the files must have the same streams, codecs, and time base. The demuxer places each file after the preceding file according to duration; inaccurate duration information can cause artifacts, while differing stream lengths can introduce gaps. Prepare compatible inputs and verify their durations and transitions before relying on a sequence in a live output.
Use a scheduler or playout layer for dependable source changes
For a design that changes videos without restarting the publishing process, keep source selection separate from output publishing. A scheduler or playout layer can decide which video is next and supply it to a stable encoding and publishing process. This is an architectural pattern, not a documented one-command FFmpeg hot-reload option: the implementation depends on how the source is delivered and the output protocol.

- Keep the publisher stable. Identify the process responsible for the destination connection and avoid treating its output connection as the playlist editor.
- Let a separate component select the next source. Configure a scheduler or playout service to provide the selected video or feed to the stable publisher. Choose an implementation that supports your source format and destination protocol.
- Normalize the media. Make successive files compatible in stream layout, codecs, and time base before they reach a concat-based path. Check duration information and inspect transitions for gaps or timestamp artifacts.
- Test the actual transition path. Validate a source change with the installed FFmpeg build and the real output destination before depending on it for a live stream. Confirm both that the new video appears and that the output session behaves as intended.
Because the existing command, FFmpeg build, and destination are unknown, this workflow should not be reduced to a guessed shell command. FFmpeg notes that its online documentation is regenerated nightly and corresponds to the newest revision; check the documentation and available options for the version you actually run.
Know what segmentation and FIFO do—and do not do

If your workflow creates segments
FFmpeg’s segment muxer starts a segment at the next suitable keyframe, so a requested boundary is not necessarily an exact cut unless keyframes align with it. The documentation says the segment muxer works best with a single constant-frame-rate video. Set and verify keyframes at intended boundaries if predictable segment cuts matter. Segmenting output does not, by itself, establish that FFmpeg will reload a changed input list.

If you are considering FIFO for recovery
FIFO can help isolate muxing and attempt to recover after output failures, but it does not choose a replacement video or reload a playlist. Use it for the output-failure problem it addresses, not as a playlist-control mechanism.
Common problems and what to check
- The edited list has no effect: the documentation does not guarantee live reload. Use a source-selection layer designed to feed the stable publisher instead of depending on an open script being reread.
- Concat fails on a later file: compare its streams, codecs, and time base with the other inputs; the documented concat requirements call for these to match.
- A transition has a gap or artifact: check duration information and whether the streams have different lengths. Concat timing depends on durations.
- A segment boundary lands later than requested: inspect keyframe placement. Segment cuts occur at suitable keyframes rather than necessarily at the requested time.
- The output recovers but keeps the wrong video: FIFO recovery concerns output failures; it does not control input selection.
- An option or behavior differs on your server: check the installed FFmpeg version and build. The online documentation tracks the newest revision and may not describe an older installation exactly.
