They are different problems and need different fixes. Check YouTube Live Control Room’s timestamped stream-health messages alongside your encoder logs, then measure upload capacity and the route from the Hetzner server to the exact ingest hostname YouTube assigned. Don’t move servers or buy hardware until those checks point to a cause.
First identify what “ingest latency” means
YouTube defines stream latency as the time from capture by the camera or encoder until the stream is shown to viewers. That is playback delay, not necessarily a slow connection to YouTube’s ingest server. A slow connection setup, dropped frames, or an unhealthy incoming feed are separate symptoms.
- Slow connection or preview: the encoder takes a long time to connect, or YouTube is slow to receive or preview the feed.
- Unhealthy incoming stream: YouTube reports connection trouble, dropped frames, or a format or keyframe error.
- Viewer delay: the feed reaches YouTube, but viewers see it well after it was captured. This is the latency YouTube defines as stream latency.
Record the exact symptom and when it occurred before changing settings. YouTube’s live stream settings explain stream latency; its troubleshooting guide covers encoder and outbound-connection issues.
Read stream health and encoder logs together
- Open the stream in YouTube Live Control Room and note the exact health warning and its timestamp.
- At the same times, check the encoder’s connection and dropped-frame logs, plus CPU load.
- Keep the raw logs and timestamps. Compare them with any upload and route measurements you collect next.
YouTube’s health indicator reports timestamped errors, including incorrect format and keyframe-frequency problems. If an error coincides with an encoder warning or high CPU load, investigate configuration or encoding before blaming the network. If encoder output looks normal but the connection degrades, continue with outbound-capacity and route checks. See YouTube’s live streaming error messages.

Measure upload capacity from the Hetzner server
The relevant connection is the outbound path from the machine sending the stream—not the internet connection at your location in India. A speed test on an Indian home connection does not tell you how much upload capacity the Hetzner server has to YouTube.
- Measure outbound upload from the actual stream-origin host during a representative workload and, if possible, during the issue window.
- Compare the measured capacity with the complete outgoing bitrate. Include both primary and backup streams if you send them.
- Leave headroom: YouTube recommends 20% above the total bitrate. Its guidance puts primary, backup, and the extra 20% together.
Inbound or download bandwidth can be greater than outbound upload, so a good download result alone does not establish that the stream has sufficient capacity. YouTube’s streaming tips give the headroom recommendation. If the outbound connection test identifies a problem, YouTube recommends contacting the ISP; for a hosted server, retain the measurements and raise a case with the provider when they indicate a provider-side issue.

Verify encoder format, bitrate, keyframes, and RTMPS
Check the encoder against YouTube’s current encoder settings, bitrates, and resolutions guidance for your resolution and frame rate. The settings below are principles, not a substitute for the current bitrate table for your specific stream.
- Bitrate mode: use constant bitrate (CBR) as recommended in YouTube’s guidance.
- Keyframes: set a two-second interval; do not exceed four seconds between keyframes.
- Video and audio: YouTube’s RTMP/RTMPS guidance lists H.264, H.265, or AV1 video options and AAC or MP3 audio, subject to codec-specific qualifications. Confirm that the combination is supported for your workflow.
- Bitrate: choose it for the stream’s resolution and frame rate, then include it in the outbound-capacity calculation above.
If the encoder reports a connection timeout while using RTMPS, verify that you copied the exact RTMPS URL from Live Control Room and that the encoder supports RTMPS. YouTube describes RTMPS as RTMP over TLS and notes port 443 for applicable SSL connection issues. Do not publish or share your stream key while troubleshooting. Trace the route to YouTube’s assigned ingest hostname
Run repeated route and latency checks from the Hetzner stream-origin host to the exact ingest hostname shown in Live Control Room. Take measurements during the issue window where possible, record timestamps, and preserve the raw output. A route to a different hostname—or from your Indian home network—does not establish the path used by this stream.
Hetzner documents traceroute for identifying server data-center paths and MTR for investigating bandwidth or latency problems. These are diagnostic methods, not proof of the end-to-end route or cause for your particular YouTube stream. Compare repeated results rather than relying on one trace: paths can vary by source, destination, and time, and a high-latency intermediate hop alone does not prove it is the bottleneck. If practical, compare with a controlled test from another host or network, keeping the YouTube ingest hostname, encoder settings, duration, and test conditions the same. If measurements show impairment on the server’s outbound link, send Hetzner the timestamps and evidence. If route and connection measurements appear normal while Live Control Room continues to report ingest errors, provide the evidence to YouTube support.

If you test a different placement, treat it as a controlled comparison: use the same ingest hostname, encoder configuration, and test duration, and compare timestamped stream health and route measurements. The published facility and peering descriptions alone do not identify a winning location for a stream originating in India.
Keep playback-latency settings separate from ingest diagnosis
If YouTube is receiving a healthy stream and the complaint is viewer delay, review the stream’s latency mode in Live Control Room. Lower playback latency can increase buffering, so the right choice depends on whether minimizing delay or maintaining playback stability matters more.
Do not switch to HLS as a general fix for a slow Hetzner-to-YouTube route. YouTube says HLS sends video in segments and has higher latency than continuous RTMP. Its HLS segment duration is one to four seconds; shorter segments reduce latency within HLS, but do not repair a weak outbound link. HLS is for supported workflows such as HDR or codecs not supported by RTMP. See YouTube’s live stream settings and HLS setup guidance.
Troubleshoot common symptoms

A provider or YouTube support report is more useful when it captures the actual stream and route rather than a general claim that “India is slow.” Include:
