YouTube’s documented encoder workflow does not provide an in-session file-swap control: it says to stop sending content from the encoder to end the stream. In practice, the switch must be handled by the playlist, player, or streaming service feeding the encoder.
What must stay online during a source-file change
There are two separate connections to consider: the encoder’s ingest connection to YouTube, and the media source the encoder is playing. Keep the encoder process and its YouTube output running; change the media in the queue or playlist it consumes. YouTube’s setup instructions tell creators to enter the Live Control Room server URL and stream key in the encoder, and its end-stream instruction is to stop sending content from that encoder. This keeps the live feed continuous only if the playback layer can make the change without interrupting output. A file already open or buffered by a player is not necessarily replaced just because a file on disk changes. The precise behavior depends on the player, playlist implementation, filesystem, and how the process reads and buffers media.
Safest general method: queue a replacement, then switch at a boundary
- Check the YouTube event. Confirm that live streaming is enabled for the channel, then open or create the intended stream in YouTube Live Control Room. Keep the stream URL and key private, and configure them in the encoder. YouTube’s live stream settings guide covers stream settings.
- Leave the encoder connected. Do not stop or recreate the YouTube event just to change the video. The goal is for the encoder to continue sending valid video and audio throughout the source change.
- Upload the replacement separately. Use a new filename rather than overwriting the file that may currently be playing. Check that the upload is complete and the file opens and decodes; confirm expected picture, aspect ratio, audio, and duration before adding it to the queue.
- Change a queued item, not the active item. If the current file is still being read, leave it alone. Replace or reorder a future playlist item, then let playback reach the new item at a normal transition. A playlist service describes this queued-item workflow and cautions against changing the file currently being processed; treat that as vendor guidance, not a guarantee for every setup. - For a custom player, use its supported reload or switch behavior. If the player reads a static playlist, prepare a revised playlist and use the application-specific reload or input-switch procedure at a safe boundary. There is no universal file-swap command established for every server, player, and FFmpeg build.
- Watch the first transition. Check the encoder logs and YouTube Live Control Room preview and stream health. Verify that picture and audio continue, and that the new item has the intended resolution and framing.
- Keep a known-good fallback. Have a validated file or playlist ready in case the replacement is corrupt or the player fails. A source-switch failure and a dropped YouTube connection are different problems and may need different recovery actions.
Why overwriting the active file is risky
A streaming process may have the original file open, may have read part of it into a buffer, or may rely on playlist state created earlier. Replacing its contents in place can therefore produce anything from no visible change to a decode error or a stalled transition; the outcome is implementation-dependent. Uploading under a new name and switching a future playlist entry avoids relying on an open file handle following a disk-level change.

Playlist-based replacement can be less disruptive than rebuilding a single long render, because future items can be edited while the current one plays. Still, test the particular playlist and player before relying on unattended operation. Vendor instructions for one service should not be assumed to describe another.
What FFmpeg can—and cannot—do here
FFmpeg’s -re option is used in its documentation examples to read an input at native, real-time rate. The FFmpeg formats documentation also describes the FIFO output muxer with -attempt_recovery 1 and -recovery_wait_time 1 to attempt recovery after temporary output failures. These options address pacing and certain output failures; they do not provide a generic hot-reload or atomic replacement mechanism for a media file already being read. Exact commands depend on the player, playlist format, process supervisor, and reload behavior in your own setup. A command that restarts FFmpeg may interrupt the YouTube ingest connection, so do not treat a restart as a seamless source switch unless your architecture has been designed and tested to preserve the live event.
When managed cloud switching makes sense
For a more engineered pipeline, Google Cloud Live Stream API provides managed transcoding and channel events that include switching channel input. Google Cloud documents RTMP_PUSH and SRT_PUSH input choices, recommends SRT where supported, and publishes bitrate-ladder guidance. This is infrastructure for building a managed live pipeline, not a ready-made playlist manager. Review the Live Stream API documentation, its overview, and best practices before designing around it; availability and pricing depend on the service and configuration.

Common failures and what to check
- The new file does not appear: confirm that you edited the playlist consumed by the active player, rather than an unrelated copy, and check whether the player needs an explicit reload.
- Playback stalls at the transition: inspect the replacement for incomplete upload, decoding errors, unsupported media, or missing audio; test it independently and restore the known-good item if needed.
- The encoder disconnects from YouTube: inspect encoder output and network logs separately from the playlist change. A media-file replacement does not itself guarantee recovery from a lost ingest connection.
- The preview has black video or no sound: verify the replacement’s video and audio streams, aspect ratio, and expected codecs, then monitor the first seconds of the transition in Live Control Room.
- YouTube ends the live event: check whether the encoder stopped sending content or its process exited. YouTube says to stop sending content from the encoder to end a stream; restoring the media source may not restore an event that has already ended.
Plan for the live event and the content, not just the file switch
YouTube says streams under 12 hours are automatically archived; that is an archive behavior, not a stated maximum stream duration. Consult YouTube’s encoder guide for current live-stream details. Before leaving a feed unattended, also confirm that you have the rights to every video and audio segment and that the content complies with YouTube’s policies. YouTube’s live streaming tools and services page is a starting point for platform guidance. Continuous playback does not make copyrighted or otherwise ineligible content permissible.
