To stream sermon videos from a folder in random order, create a shuffled FFmpeg concat list, then send it to a YouTube Live event with FFmpeg. The concat demuxer plays the files in the order listed, so the shuffle happens before encoding. This works most simply when the files have matching streams and compatible timestamps; mixed archives may need normalization or re-encoding.
Before you begin
- Install an FFmpeg build that includes the H.264 encoder, typically named
libx264, and confirm thatfind,shuf, and Bash are available. The example below targets Linux; macOS users may need GNU coreutils or another shuffle method. - Enable live streaming for the church’s YouTube channel and create or schedule a live event in YouTube Live Control Room.
- Put only the sermon video files for this broadcast in a dedicated directory. Keep the generated playlist outside it.
- Check rights for the sermon video, slides, music, and any other included material. Church ownership of a recording does not by itself establish rights to every element in it.
- Choose a resolution and bitrate that your sustained upload connection can handle, leaving headroom for fluctuations.
Check whether the sermon files can be concatenated directly
FFmpeg’s concat demuxer can join files without re-encoding when their streams, codecs, and time bases match. Sermon archives assembled over time often contain different resolutions, codecs, frame rates, audio layouts, or timestamp behavior. Do not assume a folder of MP4 files is uniform just because the extensions match.
If the files match
Use the concat-demuxer method below, then inspect the preview and transitions before making the event public. Re-encoding is not needed merely to shuffle the order.
If they differ
Normalize the files to compatible streams and timestamps, or use a workflow that decodes and re-encodes them consistently. Validate the transitions between representative files. The simple command below is not a general-purpose fix for mixed archives.

Create a shuffled playlist on Linux
This example is illustrative, not a tested universal command. It assumes filenames contain no line breaks or single quotes. The list is generated outside the sermon directory to avoid including the generated list as an input.
- Set the sermon folder and playlist path. Replace the example path with the actual directory.
- Generate the list in random order. The command includes MP4, MOV, and MKV files directly inside the folder, not its subdirectories.
- Pass the list to FFmpeg. Replace encoding settings as needed, and provide the RTMPS destination and stream key from Live Control Room.

This basic generator does not correctly escape every unusual filename; robust production use should implement concat-demuxer escaping or rename files to a controlled naming scheme. The -safe 0 option allows absolute paths, so generate the list only from a trusted directory and do not feed FFmpeg an untrusted list.

Set the encoder to YouTube’s ingest requirements
The example encodes H.264 video and AAC audio in an FLV output for an RTMP-style ingest path. Its 6 Mbps video target is within YouTube’s current published 5–14 Mbps range for H.264 at 1080p30. That is an example setting, not a universal bitrate: select for the chosen resolution, frame rate, content, and sustainable upload speed.

The example’s -r 30, GOP settings, and 6 Mbps bitrate are suited to the illustrative 1080p30 case, not every archive. If you change the frame rate, adjust the GOP to preserve a two-second interval; for example, a 60 fps target uses 120 frames. Connect FFmpeg to YouTube Live safely
- In YouTube Live Control Room, create or select the stream and copy its server URL and stream key.
- Use the RTMPS destination supplied for the event where supported. Keep the key private: YouTube describes stream keys as password-like. Do not put it in a public script, repository, chat, or screenshot.
- Run FFmpeg and check the Live Control Room preview. Confirm picture, audio, transitions, and stream health before announcing the event as ready.
- If a key is exposed, reset it in YouTube’s stream settings and update the encoder destination. See YouTube’s live stream settings help.
Make the playlist run continuously
The shuffled list contains one entry for each matching file and plays through once. The -re option paces file input in real time; it does not make a finite playlist repeat forever. To keep a channel running, a supervisor can regenerate the shuffled list and restart FFmpeg when the pass ends. That adds restart handling and should be tested for gaps, transitions, and failure recovery before unattended use. For a one-time event, a single pass may be exactly what you want.
Troubleshoot common failures
- FFmpeg rejects the concat input or transitions fail: the files may have mismatched streams, codecs, time bases, or timestamps. Normalize or re-encode the archive and test transitions.
- The playlist is empty or omits files: check
SERMON_DIR, the supported filename extensions, and whether files are directly in that directory. The sample does not search subfolders. - The list breaks on a filename: the basic quoting fails for single quotes or newlines. Rename files to a controlled naming scheme or use a generator that correctly escapes concat-demuxer paths.
- YouTube does not receive the stream: verify the event’s server URL and key, confirm the key has not been reset, and check FFmpeg’s output for connection errors. Reset an exposed key rather than continuing to use it.
- YouTube reports poor stream health or buffering: reduce the bitrate or resolution to a level your connection can sustain, and check the stability of the upload. YouTube recommends 20% upload headroom; a connection disruption can break a stream. See encoder settings guidance and YouTube’s streaming tips.
- Audio is missing or distorted: inspect the source audio streams and verify the output uses a supported codec and intended sample rate and channel layout. Check both FFmpeg logs and the YouTube preview.
- A live stream is restricted: check Live Control Room for a copyright or policy notice. YouTube says live streams must follow its Community Guidelines and Terms of Service; active copyright strikes and matches with other copyrighted live broadcasts can lead to live-stream restrictions. Copyright and YouTube policy for church recordings
Before scheduling, confirm the church has permission to stream every included element, including music, slides, and third-party video. Being the owner of the sermon recording does not automatically clear music or other material captured in it. YouTube may restrict a stream for copyright or policy violations, so monitor notices and be ready to stop or replace content if a claim appears.
