For a changing playlist, use a playback controller that can switch inputs while keeping one encoder connected to YouTube; if your current setup cannot do that, use a planned restart rather than relying on an undocumented hot reload.
First, identify which playlist you mean
“Playlist” can refer to different parts of a streaming setup, and changing one does not necessarily change another:
- Local concat input list: A text file supplied to FFmpeg that defines media files to join.
- HLS output playlist: A manifest FFmpeg generates as part of segmented HLS delivery.
- Playback-service queue: A playlist managed by a separate player or controller that supplies media to FFmpeg.
FFmpeg’s documentation describes the concat filter, concat demuxer and concat protocol as ways to join files. It does not document live rereading of an edited local concat list. Its HLS muxer, meanwhile, updates an output playlist; that is a separate operation and does not make the local input list editable during a run. FFmpeg FAQ · FFmpeg HLS muxer documentation
Can I edit a concat list while FFmpeg is running?
Do not assume that adding, removing or replacing lines in a concat list changes the queue FFmpeg is already processing. The documented concat methods explain how to join input files, not how to hot-reload an active input definition. The safe operational assumption is that the running process continues according to the input it was given at startup.

That distinction matters for both the concat demuxer and the concat filter. FFmpeg recommends the concat filter when re-encoding is needed; the concat demuxer can be useful when avoiding re-encoding and file-level concatenation is unavailable. These are concatenation choices, not documented live schedulers. The FFmpeg FAQ states of the filter approach: “This operation is recommended if you need to re-encode.” FFmpeg FAQ
How to change upcoming videos without ending the YouTube broadcast
Use one stable output connection and a controllable input
- Keep the output side of the encoder connected to YouTube. The stream key and output configuration belong to the encoder-to-YouTube connection; changing the video queue should happen upstream of that output.
- Replace the fixed input queue with a live-selectable player or controller. It must be able to choose or queue the next file while presenting media to the still-running encoder. A stock concat list is not a documented substitute for that function.
- Check source compatibility before switching. Compare codec, resolution, frame rate, timestamps, audio presence and audio layout across the files. Confirm how the controller handles transitions and whether the encoder needs to normalize or re-encode them.
- Test the handoff in a private or otherwise controlled stream. Verify that both audio and video continue, that the next source starts at the intended point, and that the YouTube connection stays active before relying on it for a public broadcast.
A continuous encoder output does not by itself guarantee a gapless handoff. The cited documentation does not establish seamless switching across arbitrary media with different stream parameters, so validate the actual sources and pipeline you plan to use.

Choose a concatenation method for the files, not for live queue control
- Concat filter: FFmpeg recommends this when re-encoding is needed. It can be appropriate when inputs need processing to fit a common output, but it is not a live queue editor.
- Concat demuxer: A documented option when avoiding re-encoding and file-level concatenation is unavailable, subject to the files and stream parameters being suitable. It does not establish that an edited list will be reloaded mid-run.
- Concat protocol: Another documented concatenation method, not evidence of dynamic scheduling.

If your setup cannot switch inputs live
Use a controlled restart rather than promise a hot reload. Prepare the revised input definition, then stop and restart the encoder with the updated input while accounting for the interruption in your YouTube broadcast. If an uninterrupted channel is essential, move queue selection into a controller designed to change sources without tearing down the output connection, and test it with your exact files and command before scheduling a live event.

Does an HLS output playlist let me update the input queue?
No. FFmpeg’s HLS muxer creates segments and an output manifest; this is distinct from a local concat input file. YouTube’s HLS ingest requirements apply when sending a stream using HLS, not when editing an FFmpeg concat list. YouTube Help specifies TS (Transport Stream) segments lasting 1–4 seconds, no byte ranges, a rolling playlist with no more than five outstanding segments, HTTPS POST/PUT, and no encryption other than HTTPS. It also notes that HLS has higher latency than a continuous RTMP stream because it sends segments. YouTube Help: HLS ingestion
If you are using HLS, configure and validate those ingest details separately from your source-queue design. They do not make a local concat input list dynamically reloadable.

Troubleshooting a playlist update
The new file does not play
Likely cause: The running FFmpeg process has not adopted the edited concat list; live rereading is not documented. Fix: Use a live-selectable input controller, or restart with the updated list if your current pipeline has no source-switching capability.
The broadcast stays connected but the transition breaks
Likely cause: The source files or handoff behavior are incompatible—for example, their codec, dimensions, frame rate, timestamps or audio layout differ. Fix: Validate the files and controller behavior together, and normalize or re-encode where your pipeline requires it. Do not assume arbitrary sources will switch seamlessly.

The HLS stream has more latency than expected
Likely cause: HLS delivers segments rather than a continuous stream. Fix: Check the YouTube HLS segment and playlist requirements, and account for the higher latency YouTube documents compared with RTMP. This is an ingest-protocol issue, not a concat-list update issue. YouTube Help: HLS ingestion
