Microsoft’s Xbox Reset: Phil Spencer Retires, Sarah Bond Leaves, and Asha Sharma Takes Over

Phil Spencer’s retirement and Sarah Bond’s departure began a wider Xbox reset led by Asha Sharma and Matt Booty—with consoles, Game Pass, exclusives, and studio operations all in play.

Microsoft’s Xbox leadership changed on February 20, 2026: Phil Spencer retired from Microsoft Gaming, Xbox president Sarah Bond left Microsoft, Asha Sharma was appointed to lead the gaming business, and Matt Booty took on a broader content role. The announcements were the start of a larger reset, not an isolated executive reshuffle: Xbox later set daily active players as its north-star metric, reassessed Game Pass and distribution, and announced job and studio-management changes.

What changed in Xbox leadership?

Microsoft announced the changes on February 20, 2026. Spencer’s departure was described as a retirement after about 38 years at Microsoft; Bond left the company rather than moving into another announced Microsoft role. Sharma became the new leader of Microsoft’s gaming organization, while Booty moved into a broader senior content and studio leadership position, working alongside her. Bloomberg’s report on the appointments describes the change as a leadership reset, not a straightforward handoff from Spencer to Bond.

The public announcement did not establish that either executive was forced out or identify a single cause for their departures. It is more accurate to distinguish the two: Spencer retired; Bond departed Microsoft. The change also did not itself announce a complete new policy for hardware, subscriptions, or game exclusivity.

Why the departures matter

Spencer and Bond represented the broader Xbox ecosystem

Spencer became the public face of Xbox’s recovery after the Xbox One era and of Microsoft’s expansion beyond console hardware. During his tenure, the company broadened its reach across console, PC, cloud, mobile, subscriptions, and acquisitions, including its 2023 completion of the Activision Blizzard deal. Bond, promoted to Xbox president in 2023, was closely associated with platform strategy, partnerships, and the wider Xbox ecosystem. Their simultaneous exit removed two leaders identified with that period of expansion.

That record resists a simple success-or-failure verdict. Microsoft now owns a much larger gaming portfolio, but the business also faced hardware weakness, uneven release timing, questions about Game Pass economics, and uncertainty over how broad distribution affects the value of owning an Xbox console. Those are strategic tensions the new leadership inherits, not proof that either executive was personally responsible for every problem.

The appointment was not a conventional internal succession

Sharma came from Microsoft’s CoreAI organization rather than the familiar Xbox leadership ladder. Her appointment therefore signaled a change in management approach, but it does not establish that Xbox has become an AI-led business. Public Xbox priorities after her appointment continued to cover hardware, games, player experience, and services. Booty’s expanded role gives a senior content executive a prominent place alongside Sharma as the company manages its first-party portfolio and studios.

Why Microsoft was under pressure to reset Xbox

Microsoft’s fiscal 2026 second quarter, which ended December 31, 2025, showed a clear business challenge. Gaming revenue fell $623 million, or 9 percent, year over year, with declines in both Xbox hardware and Xbox content and services contributing. The figure is a combined gaming-revenue result; it should not be read as a measure of hardware sales alone. Microsoft’s quarterly results provide the reported decline and drivers.

On the earnings call, Microsoft also forecast a mid-single-digit percentage decline in Xbox content and services revenue for the following quarter, alongside a year-over-year hardware decline. Game Pass growth partly offset weakness elsewhere, but did not erase it. The earnings-call materials show why subscriptions and hardware both became central questions for the new leadership.

The company later acknowledged operational shortcomings as well. In April, Sharma and Booty cited player frustration with slower console feature delivery and said Xbox needed a stronger PC presence. They also called for clearer Game Pass differentiation and more sustainable economics. Those statements point to a business trying to improve both its core platform and its reach beyond that platform; they do not amount to a disclosed diagnosis of the February departures.

What the “We Are Xbox” strategy says—and does not say

In an April 23, 2026 message, Sharma and Booty named daily active players as Xbox’s “new north star” and organized the strategy around four areas:

  • Hardware: Continue to develop the Xbox device and platform experience.
  • Content: Strengthen games and the first-party portfolio.
  • Experience: Improve how players use Xbox across devices and services.
  • Services: Make offerings such as Game Pass clearer and more economically sustainable.

The metric is significant because daily active players rewards recurring engagement across a wide ecosystem, not just console purchases. It is a stated strategic measure, not evidence that engagement or profitability has already improved. Nor does it mean revenue no longer matters: Microsoft’s public statements explicitly discuss sustainable economics. Xbox’s April strategy message sets out the priorities and the acknowledged shortcomings.

Xbox’s June 10 update framed the next phase as a 100-day reset. It said Game Pass had been in decline for more than eight months before beginning to grow again, and it highlighted a renewed emphasis on first-party releases, including Gears of War: E-Day for 2026 and Clockwork Revolution for 2027. The company also described its reach across console, PC, mobile, and streaming, citing more than one billion annual players for Xbox and its games with exclusions and geographic limitations. That broad reach is not equivalent to one billion Xbox console owners or Game Pass subscribers. The June reset update provides the company’s framing and qualifications.

Is Microsoft abandoning Xbox consoles?

No formal abandonment of Xbox hardware was announced. Hardware remained one of the four April priorities, and reporting on the February change described a renewed commitment to console users. July’s reset messaging continued to present Xbox as a hardware-and-platform business while also emphasizing access across device categories.

The strategic problem is not simply “console or no console.” Microsoft wants a compelling Xbox device while reaching players who use PCs, phones, streaming, or competing platforms. Those aims can reinforce each other if broader distribution grows engagement and game revenue; they can conflict if releasing major games elsewhere weakens the reasons to buy Xbox hardware. Microsoft has not publicly resolved that tension.

What is known about Xbox exclusives?

The new leadership said it would reevaluate Xbox’s approach to exclusive games, AI, and release windows, but it did not publish a comprehensive release policy. That leaves the status of future exclusivity unsettled. GamesRadar’s report on the stated review likewise describes reevaluation, not a blanket platform commitment.

The business trade-off is real. Exclusives can distinguish a console and give players a reason to choose it; multiplatform releases can reach more customers and generate software revenue beyond the Xbox install base. A daily-active-player goal gives Microsoft an incentive to broaden reach, but Xbox still needs a clear hardware proposition. Until Microsoft announces title-by-title or portfolio-wide rules, claims that every future Xbox game will—or will not—come to competing consoles go beyond what is confirmed.

What the reset means for Game Pass

Game Pass is both a distribution channel and a recurring-revenue business, so its growth cannot be judged on subscriber numbers alone. In April, Xbox said the service needed clearer differentiation and more sustainable economics. In June, it described a long decline followed by renewed growth efforts. Microsoft’s fiscal results showed subscription growth helping offset other gaming weakness, but not preventing the overall quarterly decline.

The company has not, in the cited public strategy statements, settled every question subscribers may have: how tiers will differ, whether all major first-party releases will remain day-one additions, or how the service should balance console, PC, cloud, and other access. These decisions matter because a subscription can make a large library easier to access, while also changing how players buy games and how Microsoft recoups development costs. A claim about current pricing or a specific Call of Duty catalog change should be checked against Xbox’s live plan terms; it is not established by the strategic statements cited here.

What changed in the July restructuring?

On July 6, Microsoft and Xbox announced a broader organizational reset. Approximately 1,600 Xbox-related role eliminations were reported. The figure is distinct from the roughly 4,800 job cuts AP reported across Microsoft as a whole, or about 2.1 percent of its global workforce. These numbers describe different scopes, not two competing counts of the same Xbox action. The Associated Press report covers the company-wide context.

The Xbox announcement also said Compulsion Games and Double Fine Productions would return to independent management with their intellectual property, catalog, and project runway. It described changes across several organizations, including Activision, Bethesda/ZeniMax, Blizzard, King, Mojang, and Xbox Game Studios. “Independent management” does not by itself mean a studio was sold, closed, or had a project canceled. The company did not provide a complete project-by-project account in its public reset announcement, so specific claims about cancellations or affected teams require separate confirmation.

The July changes show that the reset reached beyond the executive suite into staffing, studio structure, and portfolio operations. They also carry a human and creative cost: layoffs disrupt teams and can weaken continuity, while management changes create uncertainty for developers even when a project remains active. The company’s stated objective of more sustainable economics has to be weighed against that disruption. Xbox’s July reset announcement describes the studio and organizational changes; Microsoft’s company-wide update places them in the broader transformation.

What players, developers, and potential buyers should expect

Xbox console owners

Existing owners have no announced end-of-support notice in these strategy updates. The stated hardware priority is a reason not to treat the executive change as proof that consoles are being discontinued. The more practical uncertainty is how quickly Xbox improves console features and how the company balances hardware-specific benefits with access to its games elsewhere.

Game Pass subscribers

Expect the service’s value proposition and economics to remain under scrutiny. The relevant questions are the current tier benefits, platform access, launch-game policy, and the games you personally play; the daily-active-player goal alone cannot answer whether a subscription is worthwhile for an individual.

PC players and players on competing consoles

Microsoft’s stated ambition spans PC, mobile, streaming, and console, and its exclusivity policy is under review. That creates the possibility of broader access, but no universal availability promise. Check each game’s announced platforms and release date rather than inferring a policy from the new leadership metric.

Developers and studios

The new priorities may bring sharper focus on engagement, release cadence, and project economics. Potentially, independent management can give some studios more autonomy over their IP and operations. The counterweight is disruption from layoffs and reorganized reporting lines, along with uncertainty about exclusivity and subscription distribution. These are implications of the announced structure and goals, not confirmed outcomes for every team.

People deciding whether to buy into Xbox

Choose based on the games, device, and service terms available now—not on an assumed future direction. Xbox games and services are not limited to console access, but a PC, cloud, or competing-console route is not necessarily interchangeable with owning an Xbox. The right fit depends on preferred titles, play habits, hardware needs, and current platform availability.

How to judge whether the transition is working

Leadership messaging and a new metric are not results. Over time, the most useful indicators will be whether Xbox can improve engagement without sacrificing economic health or making the console proposition less compelling. Watch for:

  • Xbox hardware revenue and the strength of the platform’s device offering.
  • Content-and-services revenue, alongside whether growth is durable rather than offsetting declines elsewhere.
  • Game Pass retention, subscriber growth, tier clarity, and evidence of sustainable economics.
  • The cadence and performance of major first-party releases.
  • Daily active players across platforms, interpreted alongside revenue and profitability rather than in isolation.
  • Clearer public rules for exclusivity and release windows.
  • Studio stability, staffing, and the status of announced projects.

As of August 16, 2026, the most defensible reading is that Microsoft is trying to make Xbox stronger as both a console platform and a broader gaming ecosystem. The first leadership changes were followed by a declared operating reset and a major reorganization, but the balance between reach, hardware identity, and sustainable game economics remains unresolved.
