What Is Shader Compilation, and Why Do Games Compile Shaders?

Shader compilation prepares graphics programs and pipelines for a game to use. Timing and cache compatibility determine whether that work means a launch wait or a gameplay hitch.

Shader compilation prepares graphics programs—and often the rendering pipelines that use them—for execution by a game’s graphics system. Games do this so effects such as materials, lighting and other visual work can run on the player’s hardware. If preparation happens before play, it can mean a longer wait at launch; if it happens when a new effect is needed, it can interrupt frame delivery and cause a visible hitch.

What is a shader?

A shader is a small program that performs a programmable part of graphics or compute work. In a graphics pipeline, different shader stages handle different jobs: a vertex shader processes vertices, later stages can process geometry or fragments (the data that becomes pixels), and a compute shader performs general-purpose compute work.

The Khronos Group’s Vulkan specification describes shader stages as programmable operations. A game uses shaders to express how parts of its rendering should be calculated; the graphics system must prepare that code and the associated rendering setup in a form it can use.

What does compiling shaders mean?

Compilation is the preparation of shader code for execution by the graphics system. It is useful to distinguish that work from pipeline creation. A graphics pipeline combines shader stages with other rendering state, including fixed-function stages and a layout. Creating a pipeline may compile its shaders, and the pipeline setup itself can also take time.

That is why a game’s “compiling shaders” screen may not mean that one source file is simply converted once. The game may be preparing many shader and pipeline combinations for the effects and rendering configurations it uses. The number of combinations varies by game and implementation; there is no universal count.

Why do games compile shaders?

The game needs shader programs and their pipelines ready so the graphics system can perform the work required to draw a scene or run a compute task. Games include varied materials, lighting paths and effects, and different configurations may need different shader or pipeline variants.

On PC, a compiled result can also depend on the environment where it will run. Vulkan’s pipeline-cache guide notes that results can depend on device information such as vendor ID, device ID and driver version, among other details. A game therefore cannot assume that one prepared result will be suitable for every PC configuration.

When does compilation happen, and what does the player notice?

Games can prepare shaders and pipelines ahead of time, during installation, at launch or while loading. They can also compile or create what they need just in time, when a player reaches a scene or effect that calls for it. The timing changes the trade-off: earlier preparation can mean waiting before play, while on-demand work can compete with producing frames.

When just-in-time work interrupts normal frame production, the player may see a pause or hitch as an effect first appears. Microsoft’s Advanced Shader Delivery overview says that compiling shaders on the player’s device at launch or during gameplay can lead to longer load times, in-game shader-compilation stutter and higher power consumption. That describes this particular source of stutter; a hitch in any given game is not automatically caused by shaders.

Pipeline cache reuse Previously prepared pipeline state is reused on a later run when compatible. Can avoid some costly creation work; incompatible cached data may need rebuilding.

What does a shader cache do?

A pipeline cache stores results that can help an application avoid repeating some costly pipeline-creation work. Vulkan’s pipeline-cache guide explains that cached pipeline state can be preserved between application runs. Reuse is conditional: cached results may be rejected or rebuilt when the relevant device or driver context is incompatible.

That makes a cache different from a guarantee that every shader will be ready. It can save repeat work where the saved data applies, but changes to the GPU, driver or other device details can affect compatibility.

What is Advanced Shader Delivery?

Advanced Shader Delivery (ASD) is Microsoft’s Windows 11 Direct3D 12 approach to moving some shader compilation off the player’s device. Microsoft describes a workflow in which a game’s State Object Database (SODB) is tested by compiling it into a Precompiled Shader Database (PSDB), registered locally, and then deployed as an SODB to a storefront. Where the feature and delivered data apply, the aim is to reduce first-launch preparation, just-in-time compilation stutter and local power use.

ASD is not a universal Windows setting that every game or PC can use. Microsoft’s overview says support requires a suitable Windows version, an ASD-capable GPU and driver, and storefront integration. In a June 11, 2026 update, Microsoft said ASD had expanded to general availability in the Xbox PC app. The update listed AMD support for Windows 11 24H2 or later, Gaming Services 37.113.11003.0 or higher, AMD RDNA 1 through RDNA 4 GPUs, and Adrenalin 26.6.1 or higher. These details can change; consult Microsoft’s current page for applicable requirements.

Microsoft’s June 11, 2026 update reported that Forza Horizon 6 loaded in 4 seconds with ASD versus almost 1.5 minutes without it on a test system with an AMD Radeon RX 7600 and AMD Ryzen 7 5800. Microsoft characterized the result as 95% loading-time savings. It is a vendor-reported result for that game and test configuration, not a prediction for other games or hardware.

Microsoft’s March 12, 2026 DirectX post quoted AMD’s Rodney Andre saying ASD was cutting load times and eliminating in-game stutter on Xbox ROG Ally devices. The same post quoted Intel’s Lisa Pearce describing the feature as a step toward reducing shader load times and compilation stutters, and noting Intel driver support for Lunar Lake and Panther Lake platforms. These are vendor statements quoted by Microsoft, not independent performance tests.

Why shader compilation is not automatically a problem

Compilation is necessary preparation, not a defect by itself. The practical question is when a game does that work, how much can be reused, and whether prepared results match the player’s configuration. Precompilation shifts some work earlier; caching can avoid some repeat work; just-in-time preparation can defer work until it is needed. None guarantees that every later hitch will disappear, and a hitch may have causes other than shaders.
