Monica Harrington helped shape Valve’s first game launch and led early marketing and business-development work, but she was not one of the two people named as the company’s legal cofounders. Her contribution was consequential—and often less visible because she initially worked on Valve while still employed at Microsoft, frequently by email and outside office hours.
Who was Monica Harrington at Valve?
Harrington was an early member of Valve’s leadership team, bringing substantial marketing experience from Microsoft. The distinction between her role and the company’s legal founders matters: Gabe Newell and Mike Harrington were the two people named as Valve’s founders in the company’s legal documents, while Monica Harrington contributed as an early marketing and business-development leader.
A contemporaneous Sierra Studios team page listed Newell as Founder/Managing Director, Mike Harrington as Founder/Director of Development, and Monica Harrington as Director of Business Development. It also noted her prior marketing work at Microsoft. That record recognizes her senior role without labeling her a legal founder.
How did she contribute to Half-Life?
She developed the game’s launch positioning
In her first-person account, published August 20, 2024, Harrington says she wrote Half-Life’s marketing plan during the game’s first year of development. She wanted the game positioned as a potential Game of the Year and aimed to earn the respect of influential game journalists and developers. The goal was not simply to promote a release, but to establish Valve and its developers as a studio worth taking seriously.

She translated technical work for press and peers
Harrington also says she prepared press backgrounders on artificial intelligence, skeletal animation, and physics, drawing on interviews with Valve developers. Those materials helped developers explain their work at conferences and gave journalists context for the technology behind the game.
She joined the team as the launch approached
Valve’s debut game, Half-Life, was published by Sierra Studios and released in November 1998, according to the archived Sierra team page. Harrington’s marketing and business-development work formed part of the effort to introduce the game and the studio to players and the industry.

Why was Half-Life’s launch uncertain?
Accounts based on Harrington’s recollections describe a difficult development period rather than a guaranteed hit. PC Gamer’s September 13, 2024 report says early internal playtests drew lukewarm responses, costs were rising, and Valve chose to scrap and rebuild the game despite publisher constraints. The report says Sierra did not provide additional funding for the overhaul. Game Developer’s April 1, 2025 coverage of Harrington’s GDC talk also describes resource pressure and restarting development. These are reported recollections, not independently audited financial records.
In this context, launch planning meant making a case for the game and its developers while the project itself was under pressure. VentureBeat’s account of Harrington’s recollections says Valve’s campaign sought to direct attention and credit toward the studio and its developers, not only the publisher.

Why is Monica Harrington described as a “hidden figure”?
The phrase describes how her work could be easy to miss; it was not a formal Valve title. Harrington says she had spent nine years at Microsoft, where she was a group marketing manager in the Consumer Division with responsibility for a portfolio that included Microsoft Games. After taking leave in 1996, she returned to her Microsoft job while contributing to the new company. For roughly her first year and a half with Valve, she says, much of her work happened by email, at night, and on weekends. She joined Valve full-time in spring 1998, according to VentureBeat’s March 21, 2025 feature.
That arrangement helps explain why colleagues and later accounts might not have seen the work as readily as the work happening inside the office. VentureBeat reports that Harrington felt her contribution was missing from a later Valve documentary and decided to write publicly about her experience. Her account also challenges a version of Valve history centered only on visionary male founders. As she put it, “In reality, Valve’s story is one of an ensemble effort that included smart men AND women.”

Harrington’s retrospective is one perspective on the company’s early history, not a complete record of every contributor. The GDC Vault listing for her 2025 session describes a presentation covering early strategy discussions, the Half-Life launch, and Valve’s initial platform thinking; the listing is not a transcript. VentureBeat also reported a statement from Valve recognizing the contributions of early team members: “The early years of Valve placed enormous trust with every single member of the team, Monica was no exception. Getting a company off the ground requires a lot of hard work, smart people having the freedom to make decisions quickly, and some amount of luck. Valve wouldn’t be the company it is today without any of the individuals that shaped it along its path.”
