Ubisoft discontinued XDefiant because it had not attracted and retained enough players over the long term to compete in the free-to-play shooter market or justify further major investment. The company announced the decision on December 3, 2024; the following day, Insider Gaming published what it described as an internal memo from CEO Yves Guillemot addressing the closure, studio changes and employee concerns. Ubisoft confirmed the business decisions, but did not publish the full memo text.
What did Guillemot’s reported memo say?
Insider Gaming reported the memo on December 4, 2024, after Ubisoft had announced XDefiant’s discontinuation. In the text reproduced by the outlet, Guillemot described ending the game, closing the San Francisco and Osaka studios, and ramping down the Sydney production site as difficult decisions. He said Ubisoft needed to concentrate investment and resources on projects with better profitability prospects, while acknowledging employee concerns and saying the company would continue adapting its organization to market changes.
The memo text also referred to the Ubisoft XP 2024 employee survey. Insider Gaming reported that the survey had an 86% response rate and generated more than 55,000 comments; Guillemot said executive committee members would follow up on employee concerns and production practices. These statements are attributable to the memo as reproduced by Insider Gaming, not to a separate Ubisoft publication of the full transcript.

Insider Gaming attributed that sentence to Guillemot in the reported memo. The outlet also reproduced his statement: “I am working tirelessly with my team to identify the best solutions so we can maintain control of our destiny.”
Why did Ubisoft cancel XDefiant?
Ubisoft’s official December 3, 2024 announcement said XDefiant had not attracted and retained enough players over the long term to compete at its target level in the crowded free-to-play FPS market. The company said that performance did not justify further significant investment, so it discontinued development.

That official explanation is more specific than the reported memo’s broader focus on concentrating resources on more profitable projects. Ubisoft said Games-as-a-Service would remain part of its strategy and that it would apply lessons from XDefiant to future live titles; that statement does not mean every planned live-service game would necessarily proceed.
When did XDefiant shut down?
Ubisoft’s announcement on December 3, 2024 stopped new downloads, player registrations and purchases. Existing players could continue playing while the servers remained online through June 3, 2025. The game was presented as a free-to-play arcade shooter, and executive producer Mark Rubin said in the official community shutdown message that more than 15 million players had played by the announcement. That cumulative total does not establish how many players were active or retained over time.

What happened to the teams and studios?
Ubisoft said almost half of the worldwide XDefiant team would transition to other roles within the company. It also announced that the San Francisco and Osaka production studios would close and that the Sydney production site would be ramped down. The company cited 143 departures in San Francisco and 134 likely departures across Osaka and Sydney.
Those workforce and site changes were part of the official discontinuation announcement. The reported memo framed them as difficult decisions and connected them to a wider effort to direct resources toward more profitable projects.

How did Guillemot’s comments change between June and December 2024?
In a Ubisoft interview published June 27, 2024, Guillemot said XDefiant had attracted 11 million players “in a short time.” He said the team was working toward a stronger Season One and hoped the game could become a serious esport. Those were comments made months before the cancellation, not evidence that the game later met Ubisoft’s long-term retention needs.
The June figure of 11 million and Rubin’s December figure of more than 15 million refer to different dates and are worded as player totals. Neither is an active-player count or a like-for-like measure of retention, so they do not contradict Ubisoft’s stated reason for ending the game.

What does the memo tell us about Ubisoft’s future?
The memo is a snapshot of Guillemot’s response to the December 2024 decision, not a current description of Ubisoft’s organization or strategy. Ubisoft’s FY2024–25 regulatory document later summarized the cancellation as following a review of performance, profitability and market conditions, and said it aligned with increased selectivity in research and development investment. It also recorded a January 2025 strategic update and plans for cost reductions and a more selective investment approach.
In its May 20, 2026 FY2025–26 earnings release, Ubisoft described a continuing transformation. Guillemot said the company would focus on completing that transformation in FY2026–27. Ubisoft also expected a softer release slate and restructuring costs, while describing planned growth in live games and a stronger content cycle beyond FY2026–27. These are management expectations and plans tied to those fiscal years, not confirmed outcomes.
Guillemot called the prior fiscal year “one of decisive action for Ubisoft” in that 2026 release. Read alongside the 2024 memo, the later statement shows that Ubisoft continued to describe a process of organizational and investment change; it should not be treated as proof that the memo itself set out the company’s later plans.
