First identify what kind of playlist FFmpeg is using. If it is an FFconcat script, check each file entry, access permissions, quoting, and the concat demuxer’s safe-path setting. If it is an HLS .m3u8 manifest, inspect its segment references instead: -safe 0 does not fix HLS paths.
Identify the playlist format before changing paths
FFmpeg uses different mechanisms for an FFconcat script and an HLS manifest. The filename extension can help, but inspect the contents and the command: an FFconcat list has file directives, while an HLS manifest references media segments and may also describe variants.

Fix paths in an FFconcat playlist
Check the list syntax and input paths
A basic FFconcat script lists one file per directive:
ffconcat version 1.0
file '/srv/podcast/audio/episode-01.mp3'
file '/srv/podcast/audio/episode-02.mp3'The ffconcat version 1.0 marker is optional when the command explicitly selects the concat demuxer with -f concat. If you rely on automatic format recognition, the marker must be exactly on the first line, without extra spaces or a byte-order mark. FFmpeg’s concat demuxer documentation explains the script syntax, quoting, and safe-path rules.

- Confirm the format and command. Make sure the file is an FFconcat script and that the input is selected with
-f concatwhen necessary. Do not apply concat options to an HLS manifest. - Verify every listed path as the service account. Check that each file exists and is readable by the Linux account that runs FFmpeg. A path accessible in your own interactive shell may not be accessible to a system service running as another user.
- Check paths rejected by safe-path validation. The concat demuxer defaults to
safe=1. A safe path has no protocol specification, is relative, uses the documented portable characters (letters, digits, period, underscore, and hyphen), and has no path component beginning with a period. Absolute paths and other disallowed names can therefore be rejected. - Choose a path remedy. Either rewrite entries as safe relative names that resolve correctly in the actual process context, or use
-safe 0for a playlist whose contents you control. Disabling the check allows any filename, so do not use it with an untrusted list. - Inspect quoting and path provenance. Spaces and special characters need the escaping or single-quote syntax supported by FFconcat. Also check for Windows-style paths, stale mount locations, and directory layouts that differ from the VPS.
Here is an illustrative command for an explicitly selected concat script:
ffmpeg -re -f concat -safe 0 -i /srv/podcast/playlist.ffconcat -c:a copy -f mp3 OUTPUT_URLThis is a pattern, not a universal streaming command. Choose the output muxer, codec handling, real-time option, and destination for your actual setup. The -safe 0 option belongs to the concat demuxer; it is not a general fix for playlist paths.

Check the working context and permissions
The exact command, service configuration, and installed FFmpeg behavior determine how paths work in your setup. Do not assume that a relative entry resolves from the playlist’s directory or from a particular launch directory. Test using the same command, account, and service context that fails, and verify the actual playlist path and each referenced file there.
Check media compatibility after paths resolve
Correct paths only establish that FFmpeg can find the files. The concat demuxer requires matching streams, codecs, and time bases: “All files must have the same streams (same codecs, same time base, etc.),” according to the official FFmpeg documentation. It adjusts timestamps using file durations, so inaccurate or unknown durations can cause gaps or artifacts. If transitions drift after the path issue is fixed, check audio stream characteristics and duration metadata.

FFmpeg distinguishes the concat demuxer from the concat filter and concat protocol. The FFmpeg FAQ on concatenating files describes the alternatives: the filter is recommended when re-encoding is needed, while the demuxer can avoid re-encoding where file-level concatenation is supported. Neither alternative repairs an incorrect path in the playlist.
Fix paths in an HLS M3U8 manifest
If the playlist is an HLS manifest, inspect the segment references it contains and the locations where those segments are stored or served. The concat demuxer’s -safe option does not apply to HLS segment URIs.

When FFmpeg writes HLS output, its HLS muxer documentation describes -hls_segment_filename for segment names and paths, -strftime_mkdir 1 for creating directories represented by expanded segment filename patterns, and the temp_file flag for writing segments under temporary names before renaming them when complete. Ensure the playlist’s references, segment output locations, and intended web-server layout agree.
Separate the failure into the relevant stage: is FFmpeg unable to retrieve or read a manifest, unable to locate a referenced segment, unable to write output files, or is the web server unable to deliver the manifest or segments? The remedy depends on which stage fails and whether FFmpeg is reading or writing the HLS files.

Troubleshoot the error systematically
- FFmpeg says it cannot open a listed file: check the exact spelling and path in the playlist, then verify existence and read access under the FFmpeg process account.
- An absolute path is rejected in an FFconcat list: use safe relative entries that resolve in the process context, or set
-safe 0for a trusted list. - A filename contains spaces or punctuation: apply FFconcat’s quoting or escaping rules; shell quoting around the overall command does not replace quoting inside the playlist.
- The list works in a shell but not as a service: compare the service account, permissions, mount visibility, and launch context with the interactive session.
- Paths look correct but a file is still missing: confirm the input playlist path in the live command and check for stale directories, Windows paths, or VPS mount differences.
- Files open, but playback has gaps or timing artifacts: inspect matching stream, codec, and time-base requirements, along with duration metadata.
- An HLS stream has missing segments: inspect manifest references, segment locations, FFmpeg’s HLS output settings, and the serving layout rather than changing concat safe-path options.
For a definitive diagnosis, preserve the exact FFmpeg command and full error text, and check the playlist contents with secrets removed, the playlist and media paths, the service account, and whether FFmpeg reads files, writes HLS segments, or publishes to a separate endpoint.
