For a two- or three-person team that wants a fully human-authored workflow, start with Godot for the engine, Krita for 2D art and textures, Blender for 3D work, Audacity for recording and editing, and Git with Git LFS for collaboration. This stack lets the team write its own code, paint and model assets, record audio, and review every change without depending on generated content. Unity is a sensible alternative when an existing pipeline or platform ecosystem matters more; Unreal Engine is the better candidate when high-fidelity 3D justifies a heavier editor and explicit royalty planning.
What “avoiding generative AI” means in a game-production stack
A no-generative-AI policy is a workflow choice, not a demand that every program be technically incapable of automation. The practical test is whether the team can complete the project with ordinary, human-directed features: an editor, scripting tools, manual modeling and painting, recording, version control, and build tools. Code is written or reviewed by the team, art is drawn or modeled by people, and audio is recorded, edited, or synthesized through tools whose inputs and outputs the team can inspect.

That approach changes tool selection in three ways. First, source ownership and license clarity matter as much as a feature list. Second, collaboration needs to work with human-created source files rather than opaque generated output. Third, the team should be able to revise an asset, explain where it came from, and preserve the permissions or attribution needed to ship it.
The stack below is deliberately practical. It favors tools that can be adopted by a small independent team, keeps recurring obligations visible, and treats optional vendor services as choices rather than requirements.

Choosing the engine
Godot: the lowest-friction default
Godot Engine is free and open source under the permissive MIT license. The license permits use, modification, and commercial distribution as long as the required copyright and license notice is included. Content created with Godot remains the creator’s own content. For a small team that wants control over its source and a straightforward legal starting point, that combination removes a major source of friction.
The Godot Foundation’s vision statement, last edited June 23, 2026, is “to be the best tool available for small to medium-size teams to ship professional-quality games.” That stated target aligns with a two- or three-person production: the engine can be adopted without a per-seat engine charge, project files are intended to remain workable in normal version-control systems, and the team is not required to build its workflow around a generative service.
Godot is the strongest fit for 2D games, stylized 3D, prototypes, and projects where source ownership and low licensing friction outweigh access to a larger commercial ecosystem. Its version-control documentation says the engine aims to be VCS-friendly and to generate mostly readable and mergeable files. An official Git plugin was available according to the documentation’s October 2025 note, while Git LFS is recommended for large textures, audio, and 3D models.

The main planning caveat is platform access. Console export and some proprietary SDK integrations may require separate commercial arrangements. Treat the target platform as a pre-production decision: confirm the current export path, developer-program requirements, and any middleware agreement before the team commits to a Godot-only pipeline.
Unity: an ecosystem-oriented alternative
Unity makes sense when one or more team members already know its editor, when the project depends on an established package ecosystem, or when an existing delivery pipeline is already built around Unity tooling. It can be used without generative output: scenes, scripts, materials, animation, and builds can all be authored and reviewed by the team through conventional tools.
Unity’s published 2026 Personal plan is free for customers with up to $200,000 in revenue and funding. Unity also states that it canceled the Runtime Fee on September 12, 2024, and that the fee will not apply to Unity games. Those are current, time-sensitive commercial terms rather than permanent guarantees. Before shipping, read the then-current Editor Software Terms and verify that the project still meets the Personal-plan threshold.

Unity is a reasonable choice when ecosystem compatibility saves more time than Godot’s lower licensing complexity. The trade-off is administrative: the team must monitor plan eligibility and the terms governing packages, services, and platform deployment. A small team should record the applicable Unity version, plan, and terms in its project documentation so a later revenue change does not become a surprise at launch.

Unreal Engine is compelling when the game’s identity depends on high-fidelity 3D and the team is prepared for a heavier engine, larger project demands, and a steeper learning curve. It can support a human-authored pipeline, but the team should make the commercial model part of the design decision rather than treating it as an afterthought.
Epic’s current licensing page lists Unreal Engine as free for game developers and individuals or small businesses below the $1 million threshold. For qualifying game products, a 5% royalty applies to lifetime gross revenue above $1 million directly attributable to the product. Revenue from the Epic Games Store is royalty-free under the stated terms. The threshold and the definition of qualifying revenue should be checked against Epic’s current license before release, especially if the game has unusual distribution, subscription, or bundled-sales arrangements.
For qualifying commercial uses that do not rely on engine code at runtime for a licensed end-user product, Epic lists a seat license of $1,850 per seat per year. That is a different path from the game royalty model, so determine which category the project actually falls into before budgeting. Also compare hardware requirements, build size, iteration speed, and the team’s existing Unreal experience. A visually ambitious project can justify those costs; a small 2D project usually cannot.
Art tools for assets people can explain and revise
Krita for painting, sprites, and textures
Krita is a strong choice for hand-painted 2D assets, concept work, sprites, interface elements, and texture creation. Its official license page says the application is GPLv3, can be used for commercial work, and that “What you create with Krita is your sole property.” That statement addresses the application itself; it does not automatically clear every brush pack, font, reference image, texture, or imported photograph used in a project.
For a small team, keep the editable Krita files alongside exported images when practical. Name layers and groups consistently, record the intended export size, and agree on color-management settings before multiple people begin painting. A reviewer should be able to open the source file, identify the game asset, and reproduce the export without relying on an opaque generation step.

Blender for 3D modeling and animation
Blender is a practical candidate for manual 3D modeling, rigging, UV work, and animation. It can sit beside Godot, Unity, or Unreal in a human-authored pipeline: artists make and revise meshes, rigs, materials, and animation clips, then export the formats required by the chosen engine.
The current Blender license page was not available in the material used for this article, so verify Blender’s present license, the terms of each add-on, and the permissions attached to any downloaded asset before shipping. This verification is especially important when a contractor supplies a blend file or when an add-on adds a separate commercial restriction. Keep source files, exported files, and a record of the tool and add-on versions used for each asset.
Export discipline across art tools
- Define naming, scale, orientation, pivot, and texture-channel conventions before production.
- Store editable source files, not only flattened PNGs, baked textures, or exported meshes.
- Record which assets are original, commissioned, public-domain, or licensed from a third party.
- Review imported fonts, brushes, HDR images, sample packs, and animation clips as separate legal items.
- Use a repeatable export preset so a human teammate can rebuild an asset after a correction.
Audio without generated voices or music
Audacity for recording and cleanup
Audacity is suitable for recording dialogue, cleaning microphone tracks, editing performances, and preparing sound effects. Its project license file states: “Audacity is released under the GNU General Public License version 3 (GPLv3).” The application’s license does not decide the rights to every recording made with it. A voice actor’s contract, a commissioned performance, a field recording, or a purchased sample library can each impose different permissions.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteUse a consistent recording specification: sample rate, bit depth, mono or stereo choice, peak target, file naming, and whether the master is dry or processed. Keep the original recording and the edited export when storage allows. That gives the team a way to remove an unwanted effect, fix a timing issue, or prove which source was used without repeating the session.
Audio rights checklist
- Get written permission for every performer and clarify game, trailer, promotional, and soundtrack usage.
- Log the license, territory, duration, and attribution requirement for each external sound, loop, sample, or music track.
- Do not assume that a sound library’s license follows the GPLv3 license of the editor used to process it.
- Keep project files and final exports linked by a stable filename or asset ID.
Set up Git and Git LFS before the first binary asset
Godot’s version-control documentation recommends Git LFS for large textures, audio, and 3D models. LFS replaces the large files in the ordinary Git history with small text pointers while storing the file contents separately. The important timing rule is to configure it before those files are committed; adding LFS later requires history cleanup and creates avoidable risk.
- Choose and lock the engine version. Record the exact Godot, Unity, or Unreal version in the project handbook. Do not let each contributor update the editor independently.
- Create the repository before production assets arrive. Initialize or clone the Git repository, add the project’s ignore rules, and confirm that generated caches, temporary exports, local settings, and build directories are excluded.
- Install and initialize Git LFS. On each contributor’s machine, run
git lfs installonce. Confirm that the command completes before tracking binary patterns. - Track the project’s large-file types. For example, a team might run
git lfs track "*.psd",git lfs track "*.blend",git lfs track "*.wav", andgit lfs track "*.fbx"after deciding which source formats it will retain. Adjust the patterns to the actual project rather than copying a universal list. - Commit the attributes file first. Review the generated
.gitattributes, commit it, and have every contributor pull that commit before adding large assets. - Test a clone. Push a small sample project, clone it into a clean directory, and verify that LFS files download as real files rather than remaining pointer text.
- Define review rules. Require a short note for binary changes: what changed, why, which source file produced it, and whether the license record changed.
Godot’s documentation describes the engine as VCS-friendly and notes that an official Git plugin was available in October 2025. A plugin can improve editor integration, but it does not replace repository policy. The team still needs a written rule for generated engine caches, lockfiles, imported assets, and large binary review.

Repository and collaboration rules that scale to three people
- One engine version: pin the version in onboarding documentation and in the project’s build instructions.
- Small, reviewable commits: separate code, scene, art, and audio changes when possible so a teammate can test or revert one decision.
- Protected main branch: merge reviewed work through short-lived branches rather than allowing unreviewed direct pushes.
- Binary ownership: decide who may edit a source file such as a blend, Krita, or session project at one time to avoid silent overwrites.
- Reproducible exports: document the editor version, export preset, SDK version, and signing steps for every target platform.
- License ledger: give every non-original asset an ID that points to its invoice, contract, license text, attribution wording, or permission email.
Licensing and platform checklist before production
Open-source tools simplify access, but they do not eliminate compliance work. Use this checklist at project kickoff and again before release:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Engine terms: record the engine version, license, plan, revenue threshold, royalty formula, or seat price that applies to the project.
- Platform access: verify desktop, mobile, web, and console export support. For Godot, specifically confirm whether a console export or proprietary SDK requires a separate commercial arrangement.
- Tool licenses: retain the applicable license text for Godot, Krita, Audacity, Blender, add-ons, plugins, and build utilities.
- Asset provenance: log who made each asset, when it was delivered, and what rights were granted.
- Attribution: prepare the credits and notices required by engines, libraries, fonts, samples, and contractors.
- Contractor ownership: make ownership and reuse rights explicit in writing before work begins.
- Store and middleware terms: review the current requirements for the storefronts, analytics, voice services, crash reporting, and other third-party components actually used.
Cost and obligation comparison
| Tool or engine | Published commercial fact | What the team must monitor |
|---|---|---|
| Godot | Free and open source under the MIT license; commercial distribution is allowed with the required copyright and license notice | Platform-specific console export and proprietary SDK arrangements |
| Unity Personal | Free in 2026 for customers with up to $200,000 in revenue and funding | Current eligibility, Editor Software Terms, package terms, and future threshold changes |
| Unity Runtime Fee | Unity says the fee was canceled on September 12, 2024 and will not apply to Unity games | Whether later policy changes affect other services or plan terms |
| Unreal game licensing | Free for game developers and individuals or small businesses below $1 million; 5% royalty on lifetime gross revenue above $1 million directly attributable to the product; Epic Games Store revenue is royalty-free | Qualifying revenue, distribution arrangements, and the license in force at launch |
| Unreal qualifying non-runtime commercial use | Epic lists $1,850 per seat per year for qualifying uses that do not rely on engine code at runtime for a licensed end-user product | Whether the project qualifies for this category rather than the game royalty model |
| Krita | GPLv3; commercial work is permitted, and Krita states that creations are the creator’s sole property | Imported brushes, fonts, references, and textures |
| Audacity | GPLv3 | Rights to recordings, samples, music, and sound libraries edited in the application |
Decision framework for common small-team projects
Choose Godot when independence is the priority
Pick Godot when the game is primarily 2D or stylized 3D, the team wants a permissive engine license, and the target platforms are confirmed. It is also the cleanest starting point for a prototype that may become a commercial game because the team can establish source control and asset provenance before production grows.
Choose Unity when existing expertise saves months
Choose Unity when the team already has production knowledge, relies on a Unity-compatible package pipeline, or needs an ecosystem that would be expensive to recreate. The decision is strongest when the project is comfortably inside the current Personal-plan threshold and someone is assigned to monitor terms as revenue or funding changes.
Choose Unreal when visual fidelity is the product feature
Choose Unreal when high-fidelity 3D is central to the game’s value and the team can support the engine’s hardware, build, learning, and licensing demands. Model the $1 million royalty threshold and the 5% rate before approving a business plan; do not treat the threshold as a distant concern if the project is designed for substantial commercial success.
Use a mixed toolchain deliberately
There is no requirement to use one vendor for every stage. A team can paint in Krita, model in Blender, edit recordings in Audacity, and export to its chosen engine. The key is to standardize file formats, naming, ownership records, and export settings so the handoff between tools remains human-readable and repeatable.
Quick wins for a faster PC:

Large files were committed before LFS was enabled
Stop adding new binaries, configure Git LFS, and coordinate a history migration before more contributors clone the repository. Do not assume that merely installing LFS changes files already stored in ordinary Git history.

The project opens differently on each computer
Check the engine version, imported asset state, plugins, SDKs, and local configuration. Pin the editor version, document required plugins, and include a clean-machine clone test in onboarding.
A “free” engine becomes expensive at release
Recalculate the applicable plan, revenue or funding threshold, royalty definition, and platform costs immediately before launch. Unity’s Personal threshold and Unreal’s royalty or seat models are different obligations; record which one applies instead of using a generic “free engine” label.
An asset has no clear permission record
Quarantine the asset from the release build, identify its creator and source, and obtain written permission or replace it. A missing license record is a production risk even when the file was edited entirely by hand.
Binary reviews become impossible
Keep editable sources, require a change note, and use preview exports for review. Git can store a binary, but it cannot explain whether a changed mesh, texture, or audio file is intentional without a human note.
The team assumes “no AI” means no automation
Automated builds, deterministic import settings, scripted tests, backup jobs, and ordinary editor plugins can still reduce repetitive work. The policy should prohibit dependence on generative output if that is the goal, while allowing transparent automation whose inputs and results the team can inspect.
A practical first-week setup
- Day one: select the engine based on genre, target platforms, existing skills, and licensing exposure; write down the decision and the version.
- Day two: create the Git repository, ignore generated directories, initialize Git LFS, and test a clean clone.
- Day three: install Krita, Blender, and Audacity as needed; agree on export settings, naming, and folder ownership.
- Day four: create one tiny playable scene, one hand-authored art asset, one modeled asset if relevant, and one recorded sound.
- Day five: export the prototype for every intended platform, check the licensing ledger, and document anything that required a separate SDK, plugin, or service.
That small vertical slice tests the real workflow rather than the marketing promise of an engine. It reveals whether the team can make, review, store, and ship human-authored assets before months of content depend on the same decisions.
