Best Settings for Faster Local AI Inference on a Jailbroken PS5 with PS5LM

By VGSources Team 10 min read

The fastest practical setup for local AI on a PS5 is a jailbroken console running PS5LM with llama.cpp’s Vulkan backend on the PS5’s RDNA 2 GPU. Start with a small quantized GGUF, keep the context window only as large as your task requires, and use the Console telemetry page to change one setting at a time. PS5LM documents about 11.4 GB of shared memory for model weights, context and the KV cache, so memory planning matters more than storage speed once a model is loaded.

This is not a setting available on a retail PS5. You need a compatible jailbreak and the PS5LM application. The published examples range from 207 tokens per second with a Qwen 3.5 0.8B Q4_K_M model to about 20 tokens per second with a Qwen 3.8 27B UD-Q2_K_XL model, but your result will vary with quantization, prompt length, context, build and firmware.

What you need before tuning speed

PS5LM describes itself as llama.cpp running on a jailbroken PS5. Its native application uses the console’s RDNA 2 graphics processor through Vulkan and can serve inference requests over your local network, allowing another device on the same network to use the PS5 as the model host.

  • A jailbroken PS5: PS5LM lists firmware support from 7.00 through 13.60. Firmware support, payload names and installation procedures can change, so verify the current project instructions for your exact console before proceeding.
  • Required payloads: The documented setup names kstuff-lite and etaHEN.
  • Home-screen access: ShadowMountPlus is used in the documented setup to place the application on the PS5 home screen.
  • Model files: PS5LM can download models to internal storage, a compatible M.2 drive or a USB drive, and it can copy GGUF files from a PC.

Jailbreaking can affect system security, warranty status, online-service access and console stability. Follow the project’s current compatibility notes rather than assuming that a newer firmware or payload will work.

Why Vulkan is the most important performance setting

For generation speed, the decisive choice is whether llama.cpp is using the PS5’s native Vulkan GPU path. PS5LM says its application runs llama.cpp’s Vulkan backend on the console’s RDNA 2 GPU. GPU execution moves the main tensor work away from the CPU and is the reason the published native results are useful for interactive inference. CPU payload execution is memory-limited and becomes much slower as model size grows.

Do not transfer desktop instructions directly to the console. Upstream llama.cpp documents Vulkan builds, runtime device selection and --device none for disabling GPU acceleration. On PS5, the relevant driver stack is the PS5-specific PS5_Vulkan/RADV project referenced by PS5LM; desktop CUDA or ROCm commands are not automatic substitutes.

How to verify the backend

  1. Launch PS5LM after the required jailbreak payloads are active.
  2. Open the model or inference configuration and confirm that the Vulkan-capable PS5 device is selected.
  3. Run a short prompt and open the Console page.
  4. Check GPU load, CPU load and the reported memory split while tokens are being generated. A configuration that silently falls back to CPU will generally show much lower throughput and substantially higher CPU use.

If you are diagnosing a crash or driver problem, disabling GPU acceleration with --device none can isolate the cause, but it is a troubleshooting mode rather than a speed optimization.

Published speed results and what they mean

The figures below are project measurements, not a guarantee for every PS5. Prompt length, context size, quantization, application build and thermal conditions can all change tokens per second. Decode speed (tokens generated per second) is different from prompt-processing speed, which matters when you submit a long document or conversation.

Model and quantization Reported decode speed Context noted in the report What to expect
Qwen 3.5 0.8B, Q4_K_M 207 tokens per second Not specified Highest published rate; suitable when responsiveness matters more than the capability of a larger model.
Qwen 3.5 9B, Q4_K_M 55 tokens per second Not specified A middle ground between model capacity and interactive speed.
Qwen 3.8 27B, UD-Q2_K_XL About 20 tokens per second 64k context Much larger model at a lower-bit quantization; the 64k result is a measured configuration, not a universal limit.
Gemma 4 E4B 61 tokens per second Not specified Tom’s Hardware reported this native-fork result on October 16, 2026.
Llama 3.2 3B 124 tokens per second Not specified Tom’s Hardware reported this native-fork result on October 16, 2026.

Tom’s Hardware also reported about 20 tokens per second on a 27B model and memory use of up to 11.4 GiB. Those numbers align with the project’s broad scale, but they should still be treated as measurements from particular builds and model files rather than a PS5-wide benchmark.

Fit the model, context and KV cache in shared memory

PS5LM documents approximately 11.4 GB of shared memory for the model and its context. The memory is not divided into a permanently reserved “GPU amount” and “CPU amount” for your benefit: model weights, runtime buffers, context tokens and the KV cache compete for the same pool. A model that fits as a file can still fail when its context and cache are allocated.

Use quantization to create headroom

GGUF quantization reduces the weight footprint. Lower-bit files generally generate more tokens per second because less data must be moved and processed, but they can lose some quality compared with a higher-precision version of the same model. The published examples show the practical trade-off: a 0.8B Q4_K_M model reaches 207 tokens per second, a 9B Q4_K_M reaches 55, and a 27B UD-Q2_K_XL reaches about 20.

There is no fixed maximum model size that applies to every PS5LM installation. Free memory changes with firmware, application version, context length and other runtime allocations. Treat the file size as a starting point, not proof that generation will fit.

Use the planner, then confirm with telemetry

PS5LM’s planner selects the longest context and best cache that fit available memory. Let it establish a safe baseline, then watch the Console page while generating. If the application reports memory pressure, refuses to load, or becomes unstable, reduce context or choose a smaller quantized file before trying a larger model again.

Keep the context window as short as the task allows

Context improves recall, but every additional token consumes shared memory and leaves less room for the model and KV cache. A long context can therefore reduce generation speed even when the model itself has not changed. The documented 27B example uses a 9.2 GB quantization with a 64k context; that is a specific measured configuration, not a promise that every 27B GGUF will support 64k on your console.

Practical context rules

  • Start with the planner’s conservative context choice rather than immediately selecting the largest advertised window.
  • For chat, summarize or remove old turns when the conversation grows. Keep instructions, relevant facts and the current question; do not retain every earlier exchange by default.
  • For document work, split a large source into sections and process only the passages needed for the current answer.
  • If generation slows after a long prompt or the memory split approaches its limit, lower the context before changing unrelated settings.

Shortening context does not make the model smarter, but it often produces a more responsive session and leaves room for a larger or higher-quality quantization.

Recommended starting profiles

These profiles use the published measurements as reference points. They are starting choices, not guaranteed presets.

Goal Starting model Context approach Trade-off
Fast replies, lightweight prompts Qwen 3.5 0.8B Q4_K_M Use a short context and increase it only when recall suffers. Highest reported speed, but the smallest model has less capacity for complex instructions.
General interactive use Qwen 3.5 9B Q4_K_M Keep only the conversation and documents needed for the current task. Reported 55 tokens per second, with more capability than the 0.8B option and a larger memory footprint.
Larger-model experiments Qwen 3.8 27B UD-Q2_K_XL Attempt the documented 64k configuration only after a smaller baseline is stable. About 20 tokens per second in the published example and high memory pressure; lower-bit quantization is part of making the model fit.

Choose by workload rather than by model size alone. A smaller model that answers immediately can be more useful for a local assistant, while a larger model may justify its slower decode rate for tasks that benefit from additional capacity.

A step-by-step tuning workflow

  1. Establish a baseline. Load a model that fits comfortably, use the planner’s initial context, and generate the same test prompt each time. Record decode tokens per second, prompt-processing behavior, memory split, GPU load, CPU load and temperature.
  2. Confirm Vulkan. Check the selected device and the Console telemetry. Do not compare a GPU run with a CPU fallback and call the difference a model optimization.
  3. Change one variable. Alter only quantization, context length, prompt size or the application/backend build for the next run. Keep the test prompt and model otherwise identical.
  4. Test a shorter context. If the model is slow after a large prompt or memory is tight, reduce the context and repeat the same run.
  5. Test a smaller quantization or model. If context reduction is not enough, move from a larger file to a smaller GGUF. Compare both speed and answer quality rather than optimizing tokens per second in isolation.
  6. Run a sustained session. Generate enough text to observe whether load, temperature or memory behavior changes over time. No controlled test establishes a particular cooling accessory or fan as a throughput increase, so use telemetry instead of assuming one.
  7. Keep the best stable configuration. Save the model, quantization, context and backend details that produced the result. A faster one-off run that crashes or exhausts memory is not a useful daily setting.

Use telemetry to find the actual bottleneck

Open PS5LM’s Console page while testing. It reports temperature, power, GPU load, CPU load and the memory split over recent time windows.

  • Low GPU activity with high CPU activity: verify that the Vulkan device is selected and that the run has not fallen back to CPU execution.
  • Memory nearly full or allocation failure: lower context, select a smaller quantization, or move to a smaller model. Do not assume a faster SSD will solve a runtime memory shortage.
  • Good initial speed followed by instability: repeat the run while watching temperature and power, then test a shorter context or lighter model. The available evidence does not establish a universal thermal-throttling threshold.
  • Speed changes after a prompt edit: compare prompt-processing and decode behavior separately. A long input can make the first response slower without changing steady-state generation.

Measure one change at a time and use the same prompt. Otherwise, a different context, quantization and prompt length can hide which choice actually helped.

Storage: useful for capacity, not proven generation speed

PS5LM supports internal storage, a PS5-compatible M.2 NVMe SSD and USB storage for downloading, moving and maintaining GGUF files. An M.2 drive is the practical choice when you need a larger internal model library; a portable USB SSD is convenient when you move models between systems.

The cited material does not show that SSD throughput increases steady-state token generation after the model is loaded into memory. Storage can reduce copy and load waiting time and can make larger libraries manageable, but it is not a demonstrated tokens-per-second upgrade.

Flags and backend settings that need caution

Upstream llama.cpp’s Vulkan documentation covers device selection and the --device none switch. Those options describe the general project; PS5LM’s PS5-specific build and driver stack determine what works on the console.

LocalAI recommends --flash-attention and --no-mmap for certain AMD Strix Halo APU systems. Those recommendations were tested with different hardware, kernels and a ROCm environment. They are unverified on PS5 and should not be presented as guaranteed optimizations. Apply a flag only when the PS5LM build documents support for it, and benchmark before and after with the same workload.

Troubleshooting common failures

The application will not start

Check that the console firmware is within the PS5LM-supported range and that kstuff-lite and etaHEN are active. Confirm the current installation instructions and use ShadowMountPlus if the documented setup requires it to expose the app on the home screen. Firmware and payload compatibility is volatile; an older guide may describe a combination that no longer applies.

The model loads but generation is extremely slow

First verify Vulkan and inspect GPU and CPU load. If the run is on CPU, restore the PS5-specific Vulkan path. If GPU execution is active, reduce context and test a smaller quantized GGUF. A larger model, longer prompt or higher memory pressure can lower decode speed even when the backend is configured correctly.

The model does not fit

Use the planner, lower the context and select a smaller quantization. Remember that the KV cache and runtime buffers need space in addition to the file’s weights. There is no universal maximum model size because free memory depends on firmware, app version and context.

Generation becomes unstable during a long session

Watch the Console page for temperature, power and memory behavior. Repeat with a shorter context and a lighter model, then compare one change at a time. The available measurements do not prove that a particular stand, fan or cooling accessory increases tokens per second.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Loading from USB feels slow

Copy the model to internal or M.2 storage if you need faster file transfers or more convenient repeated loading. Do not expect that move alone to raise generation speed after the model is resident in memory.

Bottom line for faster PS5 inference

Use PS5LM’s native Vulkan GPU backend, begin with a Q4 quantized model that leaves memory headroom, and keep context short until the workload proves it needs more. Watch GPU, CPU, memory and temperature telemetry while changing one variable at a time. The published results show why this order works: small quantized models can exceed 200 tokens per second, a 9B model can remain interactive at 55 tokens per second, and a 27B model can fall to about 20 tokens per second even with a measured 64k context. SSDs help you store and move those models; they are not a documented substitute for a better-fitting model, shorter context or working Vulkan acceleration.
