That is Layden’s prediction, not evidence that PlayStation has already suffered measurable reputational harm. Sony, meanwhile, says the shift reflects digitalization and that it does not expect the change to hurt its business.
What Sony plans to change
Sony has announced that it will stop producing PlayStation game discs as of January 2028. New games will still be sold, but Sony says they will be available through PlayStation Store and at retailers in digital formats only. The timeline and Sony’s explanation were reported by Ars Technica.

At a July 2026 earnings call, Sony CFO Lin Tao described the decision as considered and cautious, citing the continued digitalization of content. Sony corporate communications executive Ishii said the company did not expect ending disc production to have a negative business impact, while acknowledging players’ attachment to games. Those comments do not settle how players will respond, but they show Sony’s stated view of the business case.
Why Shawn Layden thinks the move could hurt PlayStation
Layden, who left Sony in 2019 after serving as chairman of Sony Interactive Entertainment Worldwide Studios, discussed the change on The Expansion Pass podcast. He acknowledged the convenience of digital downloads but argued that physical buyers—particularly dedicated collectors—matter to PlayStation’s relationship with its audience. His remarks were reported by GamesRadar+ and Video Games Chronicle.

Layden used “maybe 80%” digital and “20%” physical as a rough illustration, immediately qualifying it with “or whatever that breakdown is going to be.” Those percentages are not an official Sony sales statistic. His central point was about what a buyer believes they are getting: “If you can’t sell a thing, that means you don’t own a thing. And if you don’t own it, then what are you buying? If you’re buying access, that doesn’t quite sound as sexy, to be honest.”
He said players might imagine worst-case scenarios and described the possible fallout as “a significant brand hit.” Layden also said he lacked visibility into Sony’s financials. His warning is therefore an argument about perception and trust, not a disclosed financial forecast or a measurement of customer sentiment.

How digital purchases compare with discs
The difference relevant to Layden’s argument is not simply how a game reaches a console. It is also what a player can do with the purchase and what account or platform it depends on.

These distinctions explain why a digital-first strategy can be convenient for many players and still raise a separate concern for collectors or buyers who value transferability. They do not prove that every digital game will become inaccessible, or that every disc is self-sufficient.

What PlayStation Store’s license language says
Ars Technica quoted PlayStation Store terms that say: “When you order or purchase a product from PlayStation Store, you buy a personal license to use that product for private, non-commercial use. That license is not transferable unless your local applicable laws say it must be. This means you can use a product in the ways described in the license, but do not own the product.” The local-law exception matters: the quoted wording is not universal legal advice, and applicable laws may alter how the terms apply.
The language supports Layden’s distinction between owning a physical item and receiving permission to use a digital product under a license. It does not, by itself, show that Sony plans to revoke access to customers’ existing game libraries.

What Sony’s sales figures do—and do not—show
Sony reported that digital downloads accounted for 78 percent of its full-game unit purchases in the fiscal year ending March 31, 2026, according to Ars Technica. The same report put the figure at 76 percent in Sony’s fiscal year 2024. These are Sony-specific shares of full-game units in the stated fiscal years—not worldwide market shares, revenue shares, or forecasts.
The figures establish that digital downloads already make up most of Sony’s reported full-game unit purchases. They do not show that physical buyers are unimportant to brand perception, nor do they quantify any reputational or financial impact from ending disc production.
