Crunch is not an unavoidable feature of making games. It is overtime used to hit a project deadline, and studios can reduce it by controlling scope, planning from real capacity, funding the work that follows content production, enforcing overtime rules, and giving workers a safe way to challenge bad plans. The International Game Developers Association (IGDA) 2023 Developer Satisfaction Survey, released in 2024, found that 28% of respondents said their job involved crunch time. Another 25% reported long or extended hours that they did not classify as crunch. Those are separate measures, so a studio should track both rather than hide all overwork under one label.
The same survey recorded 10,500 game workers losing their jobs through layoffs in 2023. That insecurity makes it harder for individuals to refuse unreasonable schedules, which is why sustainable production has to be a management system, not a reminder to take better care of themselves. The practical question is not whether a team can endure one final push; it is whether the studio can deliver without making excessive hours, silence and attrition part of its operating model.

What “crunch” means, and what the available evidence shows
IGDA’s Game Industry Standards define crunch as “the act of employees working overtime in order to meet a deadline in the development of a project.” The definition is narrower than every instance of working late. A team may work long hours because of a release incident, a second job, an unpaid classification or a local norm; those hours still matter, but they should be recorded separately so leaders can see the cause and choose the right remedy.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsIn the IGDA survey released in 2024, 28% of respondents reported crunch and 25% reported long or extended hours that they did not call crunch. The figures are self-reported and describe the surveyed population, not every country, employment arrangement or studio. They do establish that both deadline-driven overtime and other extended hours remain material working-condition issues. The survey also reported 10,500 layoffs in 2023, linking scheduling decisions to a wider climate of employment insecurity.

Gameworkers.org’s 2023 Rates and Conditions survey describes crunch as excessive hours, usually near the end of a project and often without additional pay. Whether overtime must be paid, how working time is limited and which workers are covered depends on local law, contract terms and employment status. A sustainable policy therefore needs legal review in every jurisdiction where a studio employs people; a global slogan is not a substitute for compliance.
Why crunch keeps recurring
Crunch is usually the visible symptom of decisions made months earlier. A study of 200 published game postmortems, covering projects discussed from 1997 through 2019, coded 927 problems across 20 categories. Management and production problems remained major categories, team-related problems increased during the final decade in the sample, and most main root causes were related to people rather than technology. This is a postmortem-based analysis of projects that were written about, not a prevalence estimate for the whole industry, but it explains why a new engine or automation tool rarely fixes a schedule created without enough people, time or decision discipline.
Several mechanisms make the pattern self-reinforcing:
- Optimistic scope. Features are approved before the team has a shared definition of the smallest shippable game. Additions then arrive as “small” changes that consume testing, art, design, engineering and production capacity together.
- Hidden dependencies. A feature can appear complete while waiting for integration, platform certification, localization, accessibility review, legal approval or a final build pipeline. The missing work surfaces late, when the calendar has the least flexibility.
- Late risk escalation. Teams may fear being labeled uncommitted, especially when layoffs or temporary contracts are common. A problem that could have been solved by cutting scope is reported only after the cut would affect a public milestone.
- Reward asymmetry. A manager can receive praise for keeping a date while the cost is distributed as unpaid or weakly compensated hours, sick leave, turnover and quality debt. Without measures that expose those costs, the next plan repeats the same trade.
- Deadline compression. Delays are often absorbed at the end because the announced date is treated as fixed. Overtime becomes the default buffer even when the original assumptions, staffing or feature list have changed.
These causes point to production controls, not individual resilience, as the main intervention.

The following comparison describes operating patterns. It is not a claim that every studio fits one column or that a sustainable plan eliminates every period of extra effort.

| Decision area | Crunch-heavy pattern | Sustainable-production pattern |
|---|---|---|
| Overtime exposure | Long hours rise as the deadline approaches; “voluntary” work may go unrecorded. | Hours are logged, limits are published, exceptions require approval, and legally required overtime is compensated. |
| Schedule reliability | The date is protected while hidden risk accumulates until a late push is required. | Milestone reviews use actual capacity, dependencies and rework data; scope or date changes while options remain. |
| Scope stability | New features enter through informal promises and are paid for at the end. | A shippable core and explicit change-control rules make additions visible trade-offs. |
| Rework and quality | Integration, bug fixing and approvals are treated as leftover time. | Those activities have named owners and calendar capacity before content is considered complete. |
| Retention and absence | Sick leave, attrition and disengagement are externalized as individual problems. | Leave use, absence and regretted departures are reviewed as production signals. |
| Compensation | Extra effort may be expected without a clear pay or time-off rule. | Compensation and time-off rules are written, lawful and applied consistently to the people doing the work. |
| Psychological safety | Raising a risk can be interpreted as a lack of commitment. | People can report schedule, conduct or safety concerns confidentially and receive a documented response. |
| Worker voice | Decisions flow downward; consultation happens after a date is announced. | Workers or their representatives participate in staffing, hours, scope and schedule negotiations. |
| Policy enforcement | Policies exist on paper but repeat deadline failures have no owner. | Leaders review actual hours and hold managers accountable for recurring violations and weak plans. |
1. Control scope before overtime becomes the plan
Define a genuinely shippable core
Write down the smallest version that delivers the product’s central promise. Identify the levels, modes, platforms, narrative beats, monetization components or online services that are essential, then mark everything else as optional. “Essential” should mean that removing it breaks the product’s agreed purpose, not that a stakeholder prefers to keep it.
Make change control explicit
Set one route for adding work. Each proposed change should state its effort, dependencies, owner, risk and the work or date it displaces. A change can be approved, deferred or rejected, but it should not enter through private messages, verbal promises or a “we will see what fits” list. Keep a visible decision log so a later milestone review can distinguish original scope from approved additions.

Cut features while the cut is still cheap
At every milestone, ask which work can be removed without invalidating the core. Cutting a feature before its downstream art, localization, testing and certification costs are incurred is a schedule control, not a failure. If a feature is retained, record the capacity it consumes and the date or quality risk the team accepts.
2. Plan with capacity data instead of hope
A useful plan connects people, time and dependencies. It does not require surveillance of individuals; it requires a reliable view of team capacity and the work competing for it.
- Establish a baseline. Compare planned hours with actual hours by discipline and milestone. Include contractors, vendors and support work where the studio controls the schedule.
- Map dependencies. Identify work that cannot start until another team delivers, including build engineering, tools, narrative approvals, platform requirements, localization and accessibility.
- Track rework. Record tasks reopened after review, rejected builds, late design changes and defects that cross team boundaries. Rework consumes capacity that a feature list alone will not show.
- Review at milestones. Bring schedule variance, staffing changes, dependency status and actual hours to the same meeting. Do not wait for a red status at the final gate.
- Escalate while choices remain. When the forecast no longer fits, present the trade: remove scope, move the date, add qualified capacity with onboarding time, or accept a clearly documented quality risk. “Work harder” is not a capacity option.
Use ranges when uncertainty is high. A forecast that shows its assumptions lets decision-makers change an assumption; a single optimistic date hides the lever until it is too late.

3. Budget the work that follows content production
Integration, certification, localization, accessibility, bug fixing and approvals are production work. Reserve calendar and budget capacity for each before declaring the project “feature complete.” Give every activity an owner and an entry condition, such as a stable build or approved text, so a downstream queue cannot be mistaken for free time.
Contingency is not an invitation to fill the schedule with more features. It is protection against known uncertainty: platform feedback, hardware differences, vendor delays, defect clusters, compliance changes and the ordinary rework revealed by playtesting. If contingency is consumed, the project should trigger a scope or date decision rather than silently converting the remaining gap into overtime.
4. Set and enforce overtime rules
Write the rule before a crisis
State normal working hours, how hours are recorded, who may approve an exception, the maximum duration of an exception, and what compensation or time off applies. Have employment counsel adapt the policy to each jurisdiction and worker category. A contractor, employee, temporary worker and freelancer may have different protections and contract terms.
Require informed approval
An exception request should name the deliverable, expected hours, affected people, reason ordinary capacity is insufficient, and the alternative considered. Approval belongs with a manager who can change scope or date, not only with the team being asked to absorb the risk. “Voluntary” should never mean untracked, socially compulsory or retaliation-prone.
Audit actual hours
Compare approved overtime with time records, access logs or other lawful workforce data at each milestone. Look for repeated exceptions, particular disciplines carrying the burden, and work performed outside the declared window. If the studio cannot see the hours, it cannot know whether its policy works.

5. Make accountability and complaints real
IGDA’s 2024 survey reported that only 38% of respondents said their workplace had a formal EDI complaint procedure, and only 28% reported a formal disciplinary process. A policy without a route to report and a credible response leaves the power balance unchanged.
Build a confidential route
Offer more than one channel, such as a designated people-operations contact and an independent or ombud route. Explain confidentiality limits, anti-retaliation protections, expected response times and how a worker can appeal. Allow reports about hours, harassment, discrimination, unsafe conditions and manager conduct; overwork often overlaps with those concerns.
Document and close the loop
Keep a case record, separate the investigator from the accused manager where possible, and tell the reporter what action can be disclosed. Aggregate themes for leadership without exposing identities. Repeated deadline failures, ignored warnings or policy breaches should affect a manager’s evaluation and resourcing decisions, not disappear into an anonymous “team issue.”
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.6. Give workers a meaningful voice
Worker representation and collective bargaining can negotiate predictable hours, overtime compensation, staffing levels, consultation rights and procedures for changing a release date. Gameworkers.org identifies union organization as a way workers can influence overwork culture. Whether a union can represent a particular group, how recognition works and which protections apply are jurisdiction-specific; studios should not assume one country’s model transfers unchanged to another.

7. Measure whether production is becoming sustainable
No single validated, industry-wide sustainability score is established. Build a studio dashboard from measures that reveal both workload and its consequences:
- Number of overtime episodes, their duration and the disciplines affected.
- Planned versus actual hours and milestone schedule variance.
- Rework volume, reopened tasks, escaped defects and late build failures.
- Sick leave, unused earned leave, absence patterns and voluntary attrition.
- Staffing changes, vacancy duration and the time needed to onboard replacements.
- Complaint volume, response time, substantiation and repeat issues, reported in privacy-safe aggregates.
- Worker survey results on psychological safety, workload predictability and confidence that raising risk is safe.
- Whether people actually take earned leave instead of carrying it indefinitely.
Review the dashboard at the same governance level that approves dates and scope. A low defect count achieved by unrecorded nights is not a sustainable win; neither is a date met after the team loses the people who built the game.
How to respond when a milestone is already at risk
When a forecast turns red, use a written decision sequence rather than an emergency request for nights and weekends:
Recommended Free Tools
- Freeze new scope. Stop additions until the cause and remaining work are visible.
- Classify the gap. Separate unfinished core work, rework, external approvals, defects and dependency waits.
- Protect critical quality and safety. Do not trade away accessibility, legal compliance, security, player safety or required platform checks without an explicit, informed decision.
- Offer choices to the accountable owner. Present a smaller release, a later date, additional capacity with realistic ramp-up, or a documented quality trade-off.
- Set a short review loop. Reforecast after the chosen action and record whether the assumption improved.
- Apply overtime rules if an exception remains. Obtain approval, record hours, communicate compensation and watch for retaliation or fatigue-related risk.
This process may produce an uncomfortable announcement, but it turns a hidden labor transfer into a visible product decision.
A practical rollout for studio leaders
Studios do not need to redesign every process at once. The sequence below creates leverage in the order decisions are made:
- Diagnose. Review the last project’s schedules, actual hours, rework, leave, attrition and complaints. Ask where the first preventable warning appeared.
- Reset the current plan. Define the shippable core, list deferred work and publish change-control ownership.
- Instrument capacity. Add dependency, rework and actual-hours fields to milestone reviews; make assumptions visible.
- Fund the finish. Add explicit capacity for integration, certification, localization, accessibility, bug fixing and approvals.
- Publish the labor policy. Clarify recording, approval, compensation, maximum exceptions and anti-retaliation protections for each jurisdiction.
- Assign accountability. Give a named leader authority to change scope or date and consequences for repeated policy violations.
- Establish worker voice. Create representation or bargaining arrangements appropriate to the workforce and location.
- Inspect the trend. Review the dashboard after every milestone and change the system when overtime, rework or attrition rises.
What the evidence can—and cannot—prove
The IGDA figures are the newest quantitative evidence identified here: a self-reported 2023 survey released in 2024. They should not be generalized to every region, studio size, employment status or discipline. The postmortem analysis covers published material from 1997–2019 and identifies recurring problem categories; it does not measure how common each problem is today. Labor law, union status, layoffs and workplace policies change by place and over time, so any studio applying these recommendations should verify current local requirements.
Those limits do not weaken the operational conclusion. The evidence consistently points to overwork as a production and power problem that becomes visible at the deadline. Studios can change the inputs—scope, capacity, contingency, rules, accountability and worker voice—before the only remaining input is people’s exhaustion.
