The concat demuxer works best when every file has matching streams, codecs, and time bases. FFmpeg then sends a continuous encoded output to the RTMPS URL and stream key shown in your YouTube Live Control Room.
What you need before starting
- FFmpeg installed on a computer that can stay awake and connected for the broadcast.
- Local sermon video files in a stable directory; do not rely on a removable drive or a computer configured to sleep.
- A YouTube channel with live streaming enabled and a stream configured in Live Control Room.
- Enough sustained upload bandwidth for the output bitrate, with headroom for network variation and other traffic.
This workflow streams existing recordings, not a camera feed. YouTube’s current encoder guidance supports RTMP and RTMPS, H.264, H.265, and AV1 video, AAC or MP3 audio, up to 60 fps, and CBR. For broad compatibility, the example below encodes H.264 video and AAC audio. See YouTube’s encoder settings guidance for current options.
1. Check whether the sermon files can be concatenated directly
FFmpeg’s concat demuxer joins files by placing each one after the previous file on a shared timeline; it does not automatically make incompatible files match. The files should expose the same streams, codecs, and time bases. Check for differences such as a sermon with no audio track, a different audio layout, or a different video format. FFmpeg documents these requirements in its formats documentation.
Duration metadata matters too. The demuxer uses each file’s duration to place the next one. Incorrect duration information—for example, in a truncated or inaccurately indexed file—can produce timestamp gaps or artifacts. If the files do not match, normalize them to a common resolution, frame rate, video and audio codecs, audio layout, and time base before building the playlist, or use a filter-based concat workflow that re-encodes them. Re-encoding takes additional processing capacity and may reduce quality; choose settings appropriate for the originals and your encoder.

2. Create the FFconcat playlist
- Put the sermon files and playlist in a stable working directory.
- Create a plain-text file named
sermon-playlist.ffconcat. Its first line must be exactlyffconcat version 1.0, with no leading text or byte-order mark. - List each file in the order you want it played. For example:

Relative paths are simplest when the playlist and recordings are in the same controlled directory. The concat demuxer’s default safe-path mode accepts portable relative paths but rejects absolute paths, protocol-like paths, and path components beginning with a period. Quote or escape paths containing spaces or special characters. If you need absolute paths, -safe 0 allows them; use it only with a playlist you trust, because it relaxes path checks.
3. Set the YouTube ingest details and output settings
In YouTube Studio, open Live Control Room and select or create the stream. Copy the exact server URL and stream key displayed there rather than relying on an old endpoint from another guide. YouTube describes a stream key as both an address and a password for the stream: keep it out of public examples, screenshots, shell transcripts, and source control. If it is exposed, reset it in Live Control Room. Details are in Manage live stream settings.

Choose output resolution and frame rate to suit the source material, encoder capacity, and stable available upload bandwidth. YouTube’s current H.264 guidance includes 10 Mbps for 1080p at 30 fps and 8 Mbps for 720p at 30 fps; these are recommendations, not proof that a particular connection can sustain those rates. YouTube recommends CBR and a two-second keyframe interval, with a four-second maximum. Its streaming tips recommend leaving 20% upload headroom.
For a fixed output frame rate, set the GOP length to roughly two seconds of frames: for example, 60 frames at 30 fps. Set the video bitrate and buffer consistently with the selected encoder and YouTube’s current guidance. The following is a template, not a universal tested command; substitute suitable values and the exact ingest URL/key format shown for your stream:

The value -stream_loop -1 tells FFmpeg to repeat the entire playlist indefinitely; it is an input option and belongs before -i, as documented in the FFmpeg manual. -re paces file input for live output, but behavior can vary with the installed FFmpeg build; rehearse with your actual command. This example re-encodes to a continuous output, which helps when sources differ, but mismatched concat-demuxer inputs may still fail or show timestamp problems. Encoder availability, audio-less files, and the chosen endpoint may require adjustments. Avoid putting the real key in a command that can be exposed through shell history or process listings where practical.
4. Test the playlist and start the stream
- Run the complete playlist through at least one full cycle before the service. Listen for abrupt level changes, silence, or audio breaks; watch for black frames, aspect-ratio changes, and the transition from the final sermon back to the first.
- Start FFmpeg and check that it is sending data without recurring errors.
- Open the stream’s preview in Live Control Room. YouTube’s encoder setup instructions describe connecting the encoder and checking the preview; for a scheduled stream, wait for preview before selecting Go live.
- Monitor Live Control Room’s stream health messages and the audio and video during the broadcast. Use YouTube’s RTMPS guidance to understand its encrypted RTMP transport; choose RTMPS when the exact endpoint is available.
YouTube says streams under 12 hours are automatically archived. For a continuous event longer than that, plan for YouTube’s session limit and archive continuity instead of assuming one stream will remain live indefinitely.

Common problems and fixes
