You can reduce the risk of losing player data during a backend migration by mapping identity and ownership first, copying data while controlling ongoing writes, validating both records and gameplay, then shifting traffic in stages with a tested recovery plan. No migration method guarantees zero loss by itself: the result depends on the game’s data model, write strategy, compatibility, and ability to reconcile changes after cutover.
Plan the migration around player data, not just databases
A game backend often stores several kinds of state in different systems: account profiles, characters, progression, inventory and currency, entitlements, social links, settings, and save files. Some data belongs to one title; other data may be shared across titles or tied to a publisher-wide account. Start by identifying each data set’s authoritative system, identity key, writers, readers, and recovery requirements.
Build a data and identity map
For every field or record type, document:
- Its owner: title, player account, character, or cross-title identity.
- The durable identifier used to find it, including how platform accounts, guest accounts, and linked accounts map to the game’s internal player ID.
- Which service or component is authoritative, and which systems hold derived or cached copies.
- Which application versions and services read or write it, and whether clients or trusted servers may write it.
- Its retention, deletion, and recovery requirements, including any dependencies on related records.
Do not assume a display name or platform account ID is a universal key. Microsoft PlayFab’s player-data documentation, for example, distinguishes title-specific player data from publisher data associated with a master player account. It also describes access modes that distinguish client-accessible data, server-created read-only data, and internal server-only data. Preserve equivalent trust boundaries in the target: a migration mapping should not accidentally make server-authoritative currency or entitlements client-writable.
Specify transformations and compatibility
Create a deterministic mapping from each source field to its target representation. Record schema changes, units, enum conversions, default and null handling, and any version conversion. Make the transformation repeatable so that a failed or partial run can be inspected and safely retried rather than guessed at.

Check whether old and new game-server or client versions can safely operate during the transition. Microsoft’s PlayFab entity-migration documentation, dated December 3, 2019, notes that some changes are not backward compatible, while entity API calls can be added without changing the behavior of existing APIs. That is a useful compatibility distinction, not a substitute for checking the current behavior of the APIs and services you use.
Test identity mappings against cases that occur in your game: linked platform accounts, guest-to-registered upgrades, multiple characters, deleted or banned accounts, and cross-title identities where relevant. A correct row count is not enough if the target associates a record with the wrong player.
Choose how to copy data and handle writes during the move
A bulk copy captures a point in time. If the old backend continues accepting changes afterward, those later writes must also reach the target or be handled during cutover. Choose a method that fits the database pair and the game’s downtime tolerance, and state clearly which system owns writes at every stage.

Do not start the production copy until the team can answer: which store accepts authoritative writes now, what moves each new change, how lag is detected, and what happens if a copy or write fails partway through? If the source stays authoritative during preparation, keep it that way until the cutover boundary is explicit. If the target accepts writes earlier, make the consequences for rollback and conflict handling equally explicit.
Use a repeatable migration run
- Capture a baseline. Record source record counts and key distributions for the data sets that matter, along with the copy’s start time and source position or other supported synchronization marker.
- Copy and transform. Run the chosen backup, restore, replication, or change-capture process. Log failures and transformation errors with enough information to investigate them without exposing sensitive player data unnecessarily.
- Apply ongoing changes. Keep the target current using the selected synchronization method. Track lag or another clear measure of how far it is behind.
- Reconcile and repeat. Correct mapping or transformation defects, then rerun the affected work safely. Practice this sequence outside production so the team knows how partial failures behave.
Ubisoft’s AWS-published account describes one implementation, not a general recipe: AWS DMS extracted data to an intermediate DynamoDB table, then a stream and Lambda transformation populated a final table with the intended schema and indexes. The team kept two databases synchronized and tested reads and writes on both to validate integrity. That example shows the value of a defined transformation and synchronization process; it does not establish that dual access is appropriate for another game.
Prove data integrity and game behavior before cutover
Define pass/fail criteria before the production copy. Compare record totals and key distributions, inspect critical records or hashes where appropriate, and verify relationships among accounts, characters, inventory, entitlements, and progression. The right checks depend on the data store and privacy requirements; there is no universal checksum procedure established for every game.

Then exercise player-facing behavior on the target, not only infrastructure health. A service can be reachable while records are missing, associated with the wrong identity, or interpreted differently by the game.
Use a game-specific validation matrix

Keep a discrepancy log and name a person authorized to stop the rollout. Specify a measurable stop/go threshold for unresolved missing records, incorrect mappings, failed workflows, or unacceptable player-facing errors. Ubisoft’s reported validation supports the principle of testing integrity, but it does not prescribe this game-specific matrix.

When the target passes its checks, choose a cutover unit that fits the architecture: a service, region, shard, player cohort, or title. Coordinate the data switch with client and server compatibility, authentication and session tokens, matchmaking, caches, queues, and scheduled jobs. A data migration can be correct while these surrounding components still direct players to incompatible or stale state.

AWS’s game-industry deployment guidance describes blue/green deployment: prepare a second environment, route traffic to it when ready, and keep the previous environment available for failback. It also describes canary releases, where a small or restricted cohort is exposed first and telemetry is monitored for anomalies. Gracefully drain active sessions before removing old server fleets so a backend switch does not unnecessarily interrupt ongoing play.
Monitor player outcomes, not only service health
During a canary or staged rollout, compare the new cohort with the expected baseline. Watch for failed logins, missing or regressed progress, inventory discrepancies, save/load errors, transaction failures, session disconnects, and support reports, alongside infrastructure telemetry. Expand only when the agreed checks remain within bounds. If a threshold is crossed, pause the rollout and follow the decision process rather than continuing to expose players while the cause is unknown.

Write the rollback plan before cutover. It should name the decision owner and trigger, explain how traffic is reversed, and state what happens to writes accepted by the target. Repointing players to the old backend does not automatically bring those writes back. Depending on the architecture, recovery may require reverse replication, event replay, domain-specific reconciliation, or keeping the target authoritative while the application is repaired. The correct choice cannot be determined without the game’s write model.

Keep the old environment available for as long as the plan requires, but do not treat its presence as proof that rollback is safe. If both systems have accepted writes, establish how to resolve divergent histories before routing players back. Define the recovery point the game can tolerate and the evidence needed to confirm recovered state.
Keep save recovery separate from backend rollback
Microsoft’s PlayFab Game Saves documentation describes restoring an earlier finalized save by creating a new version containing the earlier contents while preserving history. It identifies failed integrity checks, crashes around a save, and reports of corruption or regression as possible triggers. That behavior is specific to the documented save service; it does not restore an arbitrary game database or reconcile economy transactions.
AWS’s persistent-world reference architecture illustrates a related design principle: durable world state should remain accessible when a game server or world instance is replaced after a crash. Treat that as an architectural example to evaluate against the game’s own persistence model, not a universal migration design.
What published game migrations can—and cannot—tell you
AWS’s case studies show that large game-data moves are possible, but their reported outcomes are company- and architecture-specific rather than independent benchmarks or forecasts.
