You can use FFmpeg’s concat demuxer to feed a sequence of prerecorded sermons to a YouTube Live encoder stream, provided the files have compatible streams and your setup can keep the encoder running in real time. The concat file only describes the playlist: it does not by itself guarantee real-time pacing, network recovery, process restarts, or an uninterrupted 24/7 broadcast. Build and test those parts separately.
What you need before you start
- A library of sermon videos and permission to stream every included element, including music, images, and guest contributions.
- FFmpeg installed on a computer or server that can remain powered and connected.
- A YouTube channel with live streaming enabled, plus a scheduled or active encoder stream in YouTube Studio.
- A stable upload connection with capacity for your selected bitrate and headroom.
- A separate plan for process monitoring, recovery, and keeping sermon recordings available after the live event.

Prepare the sermon files
Check compatibility before using stream copy
The simplest concat-demuxer workflow avoids re-encoding, but FFmpeg expects the files to have the same streams, including compatible codecs and time bases. Differences in frame size, frame rate, or audio layout can also make a playlist unsuitable for a clean, consistent output. Inspect each file before building the playlist. For example, use ffprobe -hide_banner -i sermon-01.mp4 and note the video and audio streams, codecs, dimensions, frame rates, and durations. If the files do not align, either normalize them to a common profile before streaming or use FFmpeg’s concat filter when re-encoding is appropriate. Re-encoding costs processing time and may reduce quality; stream copy avoids another encode generation but is more restrictive. Create a portable concat list
Put the list in the same directory as the sermon files and use relative filenames for the least surprising behavior:

The ffconcat version 1.0 marker must be the first line exactly for automatic format recognition. The concat demuxer’s safe option defaults to 1, which rejects paths and directives it considers unsafe; avoid relaxing that restriction for a generated or untrusted list. If a file’s stored duration is inaccurate, timestamp artifacts or gaps can appear at transitions. FFmpeg allows durations to be overridden in a concat script, but verify the actual handoff rather than assuming a declared duration fixes a malformed source. FFmpeg concat demuxer documentation
Create the YouTube Live encoder stream
- In YouTube Studio, enable live streaming if it is not already enabled. Allow for the first-time activation delay described by YouTube.
- Create or schedule a live stream and choose the encoder workflow in the current Live Control Room.
- Copy the ingest server URL and stream key from the stream settings. YouTube describes the key as functioning like a password: keep it private and do not publish it in scripts, screenshots, or logs.
- Configure FFmpeg with the RTMPS server URL and key as private configuration values. YouTube recommends RTMPS for encrypted transport in standard encoder workflows.
- Start with an unlisted or otherwise suitable test event. Check the Live Control Room preview and stream health before making the event public.

Choose a safe starting ingest profile
YouTube’s encoder guidance lists H.264, H.265/HEVC, and AV1 video, AAC or MP3 audio, CBR, frame rates up to 60 fps, and keyframes about every two seconds (not more than four seconds apart). Use a codec supported by your FFmpeg build and YouTube’s current ingest settings. For many sermon recordings, 720p30 or 1080p30 is a reasonable starting choice if it matches the source and your upload connection; it is not a platform mandate.

These are YouTube’s recommended H.264 ingest rates, not guaranteed quality thresholds for every recording or network. The right rate also depends on codec, resolution, and frame rate. Consult YouTube’s encoder settings for current recommendations and other resolutions. Do not paste a real stream key into a public command example; provide secrets through a protected environment or private configuration.

Make the feed continuous, not merely sequential
A concat list tells FFmpeg which files to read and in what order. It does not establish that a particular integrated FFmpeg command will pace prerecorded input in real time, reconnect after a network interruption, restart after a crash, or run indefinitely. The exact command depends on the installed FFmpeg build, file compatibility, and ingest settings, so test the complete setup with the actual files and a test stream rather than treating an unverified one-line command as a 24/7 appliance.
- Run the playlist against an unlisted/test event and confirm that playback reaches YouTube at real-time speed rather than racing through the files.
- Watch the preview through at least one file transition. Check for frozen video, missing audio, timestamp jumps, black gaps, and unexpected silence.
- Monitor YouTube’s stream health and verify the event is accessible as intended before switching to a public event.
- Test the failure cases you expect to handle: network interruption, FFmpeg process exit, host reboot, and source-file errors. Add process supervision, restart behavior, and alerting appropriate to your environment.
- Assign a person to respond to alerts. Continuous availability requires operational attention as well as a playlist.
YouTube recommends testing the encoder, checking the Live Control Room preview, monitoring stream health, and accounting for shared-network load. Its streaming tips recommend about 20% upload headroom beyond the total streaming bitrate and advise accounting for primary and backup streams. Choose an event and archive plan
One long event or shorter events
A single long event reduces the need to schedule frequent starts, but it is not a dependable way to preserve every sermon as a YouTube replay. YouTube says streams under 12 hours can be automatically archived and warns that a stream exceeding 12 hours may not be captured at all. Its page recommends keeping a local archive. If replay access matters, retain the source recordings locally and publish individual sermons separately, or develop a reviewed event-rotation and archive workflow. Rotation is a practical option, not a guarantee that every event will be archived; check each event’s status and keep the original files.

Local operations and hardware choices
The computer or server running FFmpeg must remain powered, connected, and capable of encoding the chosen profile. Plan for storage, updates, restart supervision, and a way to notice a failure. A software encoder can make sense where someone can maintain the host and its processes; a hardware encoder may suit a fixed installation where simplicity is more important. Clear rights for sermons and music
The church or channel operator is responsible for having the rights needed to stream and archive the material. YouTube’s livestream terms say the content provider represents that it has the necessary rights for worldwide exploitation of live and archived content, including music licensing rights, and must follow applicable law and Community Guidelines. Owning the sermon recording does not by itself establish permission for every worship song, backing track, image, or guest contribution.
