In Hades, “upgrading a weapon” can mean changing its Aspect between runs or taking a Daedalus Hammer upgrade during a run. For Aspects, use the weapon stand in the courtyard; for Hammer upgrades, choose one when it appears during your escape attempt. The Mirror of Night is a separate character-progression system.
Change a weapon’s Aspect at the courtyard stand

Select the Infernal Arm you want to use. Follow the on-screen prompt for your platform and control layout.

Interact with that weapon’s stand again to open its Aspect choices. Player discussions corroborate this second interaction, but there is no universal button mapping established for every platform.

Review the options shown in the game. The Aspect menu is the best source for which forms you have unlocked and what a selected upgrade costs.
Aspects are different forms associated with the Infernal Arms. They change the weapon’s form or kit and are distinct from upgrades offered during a run. Supergiant’s Hades: Latest Updates and Nighty Night Update patch notes treat Infernal Arms, Aspects, and Daedalus Hammer upgrades as separate categories.

Choose a Daedalus Hammer upgrade during a run
A Daedalus Hammer offers weapon modifications during an escape attempt. When one is offered, read the available choices and select the effect that fits your current weapon and build. These are run upgrades, not permanent Aspect unlocks at the courtyard stand.
Keep the Mirror of Night separate
The Mirror of Night is another progression system, but it is not the weapon Aspect menu. Its talents support broader character progression; use the courtyard weapon stand when you want to view weapon forms.

What to check if you cannot find the upgrade

If you want to change a weapon’s form, make sure you are at its courtyard stand and interact with the stand after equipping the arm.

If you mean an upgrade for the current escape, look for a Daedalus Hammer offer during a run instead of searching the Aspect menu.
