The VM needs enough outbound capacity for the selected bitrate, and unlike a managed streaming service, this setup requires you to keep FFmpeg running and monitor it.
What you need before starting
- A Linux Azure VM with the source videos on disk and outbound network access that can sustain your intended streaming bitrate.
- FFmpeg built with the demuxer, codecs, and protocols your workflow requires. After installation, inspect the build and confirm the necessary components are available.
- A YouTube channel with live streaming enabled, plus the current ingest URL and stream key from YouTube Live Control Room.
- Media files whose streams can be joined reliably, or a plan to normalize and transcode them to a common output format.
Azure VM size, region, licensing, and cost depend on the encoding workload and deployment details. Choose a VM only after deciding whether you will encode on the CPU or use an available hardware-encoding path, along with the output profile and expected run time. No single VM size or price is established for every playlist stream.
FFmpeg’s command-line reference documents input, output, mapping, and codec options: FFmpeg command-line documentation. For Azure installation, use a trusted distribution or release source and check that its FFmpeg build includes the needed codecs and protocols.
Prepare a playlist manifest
FFmpeg’s concat demuxer reads a text manifest and presents its files as a sequential input. Create a UTF-8 file named playlist.ffconcat in the working directory:

Use paths that resolve from FFmpeg’s working directory, or list absolute paths. Filenames containing quotes or other special characters need careful escaping. The concat demuxer documentation explains its supported syntax and constraints: FFmpeg concat demuxer and FFmpeg FAQ: joining video files.
Check compatibility before choosing stream-copy
Inspect the streams in every file before broadcasting. Concatenation works best when clips have matching stream structure, codecs, and parameters. If they differ, a stream-copy command may fail, produce broken transitions, or yield timestamps or keyframes that do not suit the live output. Normalize the clips to a consistent profile or use a filter-and-transcode workflow when needed; the right choice depends on the actual files.

Get the YouTube RTMPS endpoint and key
- Open YouTube Live Control Room and select or create the stream you intend to use.
- Copy the current stream URL and stream key from the live stream setup. Prefer RTMPS when the endpoint and your FFmpeg build support it. YouTube describes RTMPS as RTMP over TLS and explains how to find the endpoint at YouTube Help: connect your encoder to YouTube Live.
- Keep the key secret. Do not publish it in a script repository, terminal screenshot, or logs. Avoid placing it directly in a command that will remain in shell history; use a protected runtime method appropriate to your environment.
Do not assume a sample ingest URL remains valid. Copy the endpoint for the actual stream from Live Control Room, and confirm that it is RTMPS rather than relying on an interface default. If the key is exposed, rotate or regenerate it in the service UI; labels and steps can change.
Choose stream-copy or transcoding

For a common H.264 output at 1080p and 30 fps, YouTube’s encoder settings guidance lists a recommended bitrate of 5 Mbps and a minimum of 4 Mbps. YouTube recommends CBR and a two-second keyframe interval, not exceeding four seconds; at 30 fps, a two-second interval is 60 frames. Select values for the actual resolution and frame rate rather than treating this example as universal. See YouTube’s encoder settings, bitrates, and resolutions.

YouTube’s current guidance lists H.264, H.265 (HEVC), or AV1 video, up to 60 fps, and AAC or MP3 audio for RTMP/RTMPS. Your FFmpeg build and chosen ingest workflow must support the selected combination. Leave capacity headroom on the VM’s outbound connection; YouTube advises that the outbound connection be sufficient for the stream bitrate and recommends testing upload capacity: YouTube streaming tips and encoder guidance.
Run FFmpeg against the playlist
This is an illustrative command shape, not a tested Azure VM configuration or universal recipe. Replace the endpoint and key with the current values from Live Control Room, and adapt stream mapping if files lack audio or contain multiple streams.

If the clips already share compatible encoding, stream-copy may reduce CPU use, but first verify codecs, keyframe cadence, timestamps, and transitions against YouTube’s current requirements.

- Run a representative test before the intended broadcast, with moving video and audio like the real playlist. YouTube recommends testing the stream and monitoring stream health during the event: YouTube encoder settings and testing guidance.
- Check playlist order, audio presence, clip boundaries, bitrate stability, and that FFmpeg connects to the exact RTMPS URL.
- Observe YouTube’s stream health and the VM’s resource use while the test runs. Confirm that the VM’s outbound connection has headroom rather than being saturated by the target bitrate.
- Test what happens when a file ends and when FFmpeg is restarted. The concat manifest plays its listed files in sequence; it does not by itself make the playlist repeat forever. For a repeating schedule, arrange a supervised restart or use a looping workflow that has been tested with the specific playlist and FFmpeg build.

Troubleshoot common failures
Connection timeout or rejected ingest
- Recheck the exact current endpoint, protocol, and key in Live Control Room. Make sure you selected RTMPS where supported.
- Confirm the FFmpeg build supports the selected protocol, and check outbound network policy and connectivity from the VM.
- YouTube documents port 443 as a troubleshooting option where appropriate to the endpoint; use the current endpoint guidance rather than changing ports blindly. See YouTube RTMPS connection help.
Stream health warnings or dropped frames
- Run a representative upload test and compare the actual outbound capacity with the configured stream bitrate.
- If capacity is inconsistent, lower bitrate or resolution and test again. Do not assume a universal Azure throughput figure; network behavior depends on the VM and deployment.
- Check that bitrate control and keyframe settings match the selected YouTube profile.
High CPU use or FFmpeg cannot keep up
- Check whether FFmpeg is re-encoding. If all files are compatible, stream-copy can reduce encoding load.
- If files differ and require transcoding, use a consistent profile and confirm the VM can sustain it. Do not select a VM size without considering encoding method and workload.
Missing audio, failed concat, or bad clip transitions
- Inspect each file’s streams and compare codecs, parameters, and stream layout.
- Check paths and escaping in the manifest. Test clip boundaries before the live run.
- Normalize or transcode incompatible items; do not assume that optional audio mapping makes a heterogeneous playlist seamless.
Exposed stream key
Rotate or regenerate the key in YouTube’s interface, then update the protected runtime configuration used by FFmpeg. Remove exposed copies from scripts, logs, or shell history where possible.
