Validate a game concept by testing its riskiest assumptions in stages: first check whether people understand the promise, then whether a small playable version delivers an engaging core experience, and separately whether the intended audience responds to how the game is presented. Use the smallest test that can answer each question, observe what relevant players actually do, and agree on project-specific continue, revise, or stop criteria before you begin. None of these tests, alone or together, guarantees commercial success.

What validation can—and cannot—tell you

Before staffing a game for full production, you need evidence about the uncertainties that could make the project fail. That evidence can help you decide what to build next, what to change, and whether the next commitment of time and people is justified. It is not a formula that converts a prototype or a set of audience responses into a reliable prediction of success.

Keep three questions distinct:

  • Comprehension and experience: Do intended players understand what they are meant to do, and does the core activity feel satisfying enough to explore further?
  • Technical feasibility: Can the team implement the difficult feature or interaction on which the concept depends?
  • Audience interest: Does the intended audience respond to the game’s presentation strongly enough to warrant further investigation?

A playable test is useful for the first two questions; a market-facing test is aimed at the third. A positive response to a pitch or page does not show that the game is fun to play. A promising playtest does not show that enough people will find, buy, or keep playing the finished game. Treat each as a separate signal rather than letting one stand in for the others.

Ubisoft describes its “First Playable” as a work-in-progress build that lets team members test and explore the core experience. Valve likewise describes the first playable prototype as a check on whether the concept works, and frames pre-production as a time to reduce risk and test difficult features. These are descriptions of those organizations’ processes, not a universal production standard, but they support a practical principle: make the central experience playable early enough that you can still change direction.

Start with a concept the team can test

Write the idea in plain language before making a prototype. The point is not to produce polished marketing copy. It is to make the intended experience concrete enough to identify what would count as evidence for or against it.

  • Intended player: Who is the game for? Describe relevant play preferences or experience, not just a broad demographic label.
  • Core activity: What does the player repeatedly do?
  • Distinctive promise: What is the interesting or unusual part of doing it in this game?
  • Expected satisfaction: What should feel rewarding, tense, expressive, surprising, or otherwise worth returning to?

For example, “a game about surviving in a hostile world” leaves the test unclear. A more testable description would identify the player’s recurring action, the unusual constraint or choice that distinguishes it, and the intended source of satisfaction. The exact wording depends on the game; what matters is that the team can point to the experience a prototype must expose.

Keep the concept small enough to test. A premise may include a large world, a story, a progression system, several modes, and a distinctive combat mechanic, but an early test should focus on the part most likely to invalidate the project. If the concept depends on a particular interaction, start there rather than building surrounding content to make the prototype look complete.

Rank the assumptions that could break the project

Turn the concept into explicit assumptions. Avoid an undifferentiated list of features the team hopes to build; prioritize beliefs that, if false, would change the decision to proceed.

  1. Hook comprehension: Will a new player understand the central idea and what they can do?
  2. Core-loop appeal: Does the repeated activity itself hold attention, rather than only the premise or explanation?
  3. Technical feasibility: Can the team make the hardest or most distinctive feature work well enough to support the experience?
  4. Audience reach: Can the team identify and reach people who plausibly want this kind of game?

Order these by risk, not by ease of discussion. A technical unknown may be the most important if the concept depends on it. A market assumption may deserve an early check if the intended audience is difficult to identify or reach. A familiar feature may be low risk even if it appears prominently in a pitch.

  • ANTI-STATIC: great for cleaning and wiping down your gaming gear and electronics leaving behind no visible residue
  • COMPACT RESEALABLE PACKAGE: store your pack of Windex Gaming Wipes anywhere in your home for whenever a quick and easy wipedown is needed

For each assumption, write down what evidence would change the team’s mind. “Players like it” is too vague to guide a decision. A useful criterion is tied to observable behavior or a specific failure: for example, whether players can explain the objective after trying the prototype, whether they reach the distinctive interaction without repeated prompting, or whether the team can implement the feature under the project’s constraints. These are examples to tailor—not universal thresholds. The sources do not establish a general tester count, wishlist target, conversion rate, or pass/fail score for committing a full team.

Choose the smallest test that answers each question

Match the test to the uncertainty. More fidelity is not automatically more informative: a polished presentation can obscure whether the central interaction works, while an inexpensive paper exercise may answer a rules or comprehension question before any code is needed.

Test Best suited to What to observe What it does not establish
Paper or rough interaction test Rules, choices, and whether players understand the intended activity Confusion, unexpected interpretations, and whether participants can make the intended decisions How the finished game will feel, whether difficult technology will work, or whether a market exists
Minimal playable prototype Feel of the core loop and a difficult feature that needs hands-on exploration What players try, where they hesitate, whether they return to the core activity, and what breaks technically Whether the game will reach a large audience or succeed commercially
Market-facing page or pitch test Interest in the way the game is described and presented to a prospective audience Whether the intended audience responds to the presentation and takes the action the test is designed to observe Whether the game is enjoyable to play or feasible to build

This is a decision aid, not a published ranking of methods. Compare candidate tests by the uncertainty they address, the time and cost to run them, the fidelity they require, how well participants fit the intended audience, and how directly their behavior can be observed. Choose the lowest-cost option that can produce useful evidence for the question at hand.

Use a rough test for rules and comprehension

If the uncertainty is whether a player understands a rule, choice, or objective, a paper version or rough interaction can be enough. Give participants the information they would naturally receive, then let them act. Watch for what they infer, where they stop, and whether the intended choice is available to them. If the team must repeatedly explain the mechanic, that is evidence about the mechanic or its presentation—not proof that participants are unsuitable.

Build a minimal playable for feel and feasibility

When the question depends on timing, control, feedback, spatial relationships, or a technically difficult feature, use a playable build that exposes that specific experience. It does not need the scope or finish of a production build. It does need enough interaction for a player to encounter the central activity and for the team to learn whether the risky feature behaves as required.

Ubisoft’s First Playable description is useful here: the build is a draft of the core experience for testing and exploration. Valve’s account similarly positions the first playable as a concept check and pre-production as a period for de-risking and testing hard features. The practical implication is to prototype the relevant risk, not to treat “first playable” as a requirement to make a miniature version of every planned system.

Use a page or pitch only for the audience question

A market-facing test can examine whether the presentation makes the concept legible and attracts interest from the people you hope to reach. State what response you will observe before running it; the purpose is to test the presentation and audience response, not to certify the game. Interest in a description is not evidence that its central activity is enjoyable, and a weak response may reflect the pitch or the people reached rather than conclusively disproving the playable idea.

Recruit players who resemble the intended audience

For a playtest, recruit people whose preferences or experience make them relevant to the game’s intended players. A test with available colleagues or friends can expose obvious problems, but it does not automatically represent the audience. People familiar with the team’s intentions may also interpret a prototype differently from someone encountering it without explanation.

Indie teams may have limited access to participants, limited time, and other work competing for attention. Convenience samples are therefore often practical, but treat their findings as directional rather than representative. A handful of relevant observations can reveal a comprehension breakdown or a prototype problem; they cannot establish how a broad market will behave. Be clear about who participated and what the sample can support when making the next decision.

Steam Playtest is one distribution option when a game has a Steam presence: customers can sign up from the main game page while retaining access to wishlist and follow functions. Valve recommends announcing a game before external playtests. That can help make a test discoverable, but sign-ups or page activity are not proof that the concept is validated. They are audience-response signals with their own context and limitations.

PlaytestCloud describes a commercial service for testing Steam games and prototypes with selected players. That is one possible route for access, not an endorsement or a guarantee of representative participants. Whichever recruitment path you use, judge fit against the intended player and the question being tested.

Run the session to reveal behavior, not collect compliments

Before a session, decide what the participant should encounter and what evidence you will record. Give them a task or a natural starting point, then let them try the build with as little coaching as the test permits. The purpose is to see how the experience works for a player, not to help them reach the outcome the team expects.

  1. State the test question. Keep it narrow enough that an observation can bear on it, such as whether players understand the objective or whether they use the feature the concept depends on.
  2. Prepare the build or materials. Include only what is needed to expose the question. Note any known rough edges that could affect the session.
  3. Give a task, not the answer. Explain what the participant is trying to do without describing the intended solution or the feature you hope they notice.
  4. Observe and record. Note what they attempt, where they pause, what they misunderstand, what they return to, and what prevents progress. Separate direct observations from your interpretation of them.
  5. Ask about expectations afterward. Ask what they thought would happen, why they made a choice, or what they expected next. A “Would you play this?” answer alone is weak evidence because it asks for a prediction rather than showing behavior in the prototype.
  6. Compare observations with the criteria. Record what supports the assumption, what challenges it, and what remains unresolved. Decide whether the next step is to continue, revise the test or concept, or stop.

A useful record distinguishes what happened from what the team thinks it means. “Participant stopped before reaching the mechanic” is an observation. “The mechanic is boring” is an interpretation that may need another test. The distinction helps the team avoid treating a single explanation as established fact.

Set continue, revise, and stop criteria before testing

There is no source-supported universal threshold for when a studio should commit a full development team. Set criteria for the project and the decision being made, then make them explicit before seeing the results. Criteria should reflect the risk, the maturity of the prototype, and the next commitment at stake.

Continue when the next question is worth investing in

Continue when the evidence is sufficiently promising for the next bounded step—not necessarily for full production. For example, players may understand the core action, engage with the distinctive interaction, and the team may have a credible path to test a remaining technical unknown. Name the next uncertainty and the limited work needed to investigate it.

Built-in cable management guides wires along the arms, keeping cords out of sight and out of the way. Enjoy a tidy, modern workstation that looks as good as it feels to use.

Revise when the evidence points to a fixable mismatch

Revise when observations suggest the concept has potential but the current expression is not working: players may misunderstand the objective, overlook the intended interaction, or respond to a different part of the prototype than the team expected. Decide whether to change the explanation, rules, controls, feedback, or underlying concept. After a material change, test again; results from the old version do not automatically validate the new one.

Stop when a critical assumption fails without a credible next test

Stop or substantially re-scope when a failure strikes at the concept’s essential promise or when the project’s key technical dependency appears unattainable under its constraints. A stop decision should be tied to the assumption and evidence, not to disappointment with an unfinished prototype. If the evidence is ambiguous, the appropriate response may be a smaller, more targeted test rather than either immediate commitment or a premature shutdown.

Keep the criterion proportional to the decision. Evidence sufficient to spend time on another prototype may not be sufficient to staff a full production team. Scaling up is a management decision: the team needs to judge whether the core experience is understood and whether the major risks are reduced enough for the next production commitment. No single test result supplies that decision automatically.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Turn the results into a production decision

At the end of a validation cycle, write a short decision record that keeps evidence and judgment visible:

  • The assumption tested and why it mattered.
  • The test used, including its fidelity and the audience reached.
  • The behaviors observed and the questions participants raised.
  • What the evidence supports, what it challenges, and what remains uncertain.
  • The decision—continue, revise, stop, or run a more targeted test—and the reason for it.
  • The next commitment requested and the risk it is intended to address.

Repeat this cycle after material changes to the core experience or to a key technical approach. A changed mechanic may create a new comprehension question; a different implementation may reopen a feasibility risk. Keep market interest, player experience, and technical feasibility as separate lines of evidence when making the case for a larger team.

The goal is not to eliminate uncertainty before development. It is to avoid making a large commitment while the project’s most consequential assumptions remain unexamined, and to make each next investment answer a specific question.
