Ubisoft has reorganized its game development and publishing into five Creative Houses, each a business unit responsible for a group of franchises from creative development through to sales and financial results. The change was announced on January 21, 2026, and it sits alongside Tencent’s investment in Vantage Studios, the subsidiary that holds Assassin’s Creed, Far Cry and Tom Clancy’s Rainbow Six. Tencent paid €1.16 billion for a 26.32% economic interest in Vantage. Ubisoft kept exclusive control of the subsidiary and continues to consolidate it.
What the Creative Houses model is
The Creative Houses model is Ubisoft’s new company-wide operating structure. Rather than organizing studios mainly by location or by a central production pipeline, the group now sorts its portfolio into five houses. Each house owns the full creative and brand scope of its franchises, which Ubisoft describes as covering development, publishing, brand, marketing and sales go-to-market strategy. Each house is also financially accountable for its performance and cash generation.
Ubisoft says the aim is to improve focus, flexibility and decision-making by placing responsibility closer to the portfolios. These are stated objectives. The company has not yet published results that show whether they are being met.
The structure has three supporting layers:
- Creative Network: a network of studios that supports all five houses through project-based collaboration, co-development, or end-to-end production assignments.
- Core Services: shared production services, technology and infrastructure, and business operations.
- Ubisoft HQ: retains group vision, strategy, governance and capital allocation.
The five Creative Houses
The houses group franchises by audience and type of play. The table below lists the portfolio groupings as Ubisoft announced them in January 2026.

Because each house is a unit with its own budget and P&L responsibility, the groupings matter more than the names. A franchise moved into a house is no longer managed as one title inside a shared pipeline. Its lead, its marketing plan and its revenue target sit with that house.
How the Tencent deal fits in
Tencent’s investment is not an investment in Ubisoft as a whole. It is a stake in Ubisoft Nova SAS, which operates as Vantage Studios and is the company’s Creative House 1. The deal terms, as Ubisoft reported them, are below.

Ubisoft said the proceeds would reduce consolidated net debt and support selected investment and transformation needs. In its closing announcement, Ubisoft’s co-founder and chief executive Yves Guillemot described the subsidiary this way: “Vantage Studios, fully operational since October 1st under a dedicated leadership team, embodies the principles of autonomy, focus and player centricity, with clear accountability.”

The practical result is that Creative House 1 has its own leadership and capital structure, with an outside minority shareholder, while the other four houses remain inside Ubisoft’s wholly controlled group.

Ubisoft’s reporting describes the model being built in stages. The sequence below uses the dates the company gave.
- March 27, 2025: Ubisoft announces the binding Tencent agreement.
- October 1, 2025: Vantage Studios becomes fully operational under its own leadership team.
- November 21, 2025: The Tencent transaction closes.
- January 21, 2026: Ubisoft announces the five-house operating model.
- February 2026: Studio allocation across the Creative Houses and Creative Network is announced, leadership appointments are still in progress, and the rest of the model is being prepared to start in early April 2026.
- May 20, 2026: In its FY2025–26 results, Ubisoft says the transformation is fully underway. The results release was published in French.
In the May 2026 results, the company listed leadership appointments and recruitment, the completion of the Tencent transaction, a portfolio review and the cost programme as the main parts of the transformation.

The figures below come from Ubisoft’s own financial reporting. None has been independently audited for the purpose of measuring the new model, and each should be read with the basis noted.

The cost figures show what Ubisoft has done to date. The seven stopped projects and six delays show that the portfolio review has had visible effects on the release slate. The forecast for FY2027–28 is a plan, and Ubisoft will have to report against it.

The announcement and the results describe a structure and a set of targets. They do not demonstrate that the structure is working. Three points are worth keeping apart:

- Organization is announced. Five houses, a Creative Network and Core Services are defined, and studio allocation has been announced.
- Cost reduction is reported. Fixed-cost savings and the planned cumulative target come from Ubisoft’s own accounts.
- Creative and commercial outcomes are not yet shown. At the time of writing, we have not found independent evaluation of whether the model has improved player satisfaction, creative output or financial performance. Those questions can only be answered by future releases and results.
The model also has an obvious tension that readers should weigh. Giving each house end-to-end responsibility improves accountability, but it also means the cost cuts, project cancellations and release reductions reported in May 2026 are happening during the same period as the reorganization. Separating the effect of the structure from the effect of cost pressure is not possible with the information published so far.
What the Tencent deal does not change
The Tencent arrangement is easy to misread, so three limits are worth stating plainly. Tencent acquired a minority economic interest in one subsidiary, not control of Ubisoft. Ubisoft retains exclusive control and consolidation of Vantage. And the deal does not move the other four Creative Houses out of Ubisoft’s ownership. Franchises outside Vantage remain fully within the company, even though they are managed under the same operating model.
What to watch next
- Whether the release schedule for FY2026–27 is delivered as the company has described it.
- Progress toward the €500 million cumulative annualized savings target by March 2028.
- Whether the FY2027–28 return to positive non-IFRS EBIT and free cash flow is achieved.
- Completion of leadership appointments across the Creative Houses and Creative Network.
- Any results or releases from Vantage Studios that show how a partly outside-owned house performs against the rest of the group.
