A leak is not necessarily a hack, and no NDA, watermark, or access control can guarantee secrecy. Studios reduce the risk by limiting who can see unreleased material, choosing test methods to fit their secrecy needs, and planning how to trace or revoke access.
How unreleased game material gets out
“A leak” can mean many things: a project plan, screenshot, recording, asset, development build, or other information becoming public before a studio intended. The documented pathways below show how exposure can happen; they do not establish which cause is most common across the industry.
People with authorized access
Employees, contractors, collaborators, and other authorized people may need access to confidential material to do their work. Ubisoft’s Code of Conduct says confidential information should be shared only with people who have a legitimate need to know, with protections such as an NDA in place. That makes access itself an exposure point, but it does not show that insiders are the leading source of leaks.
External playtests
Testers can capture or disclose what they see. Valve cautions that a confidential Steam playtest is only as confidential as its least confidential tester, and that screenshots or videos can spread quickly. A Steam key does not, by itself, put its recipient under an NDA with the developer. The studio must arrange confidentiality terms separately.

Platform and third-party visibility
Even if a game’s store page is hidden, details may become visible to players or web crawlers when a store page is published, a preload becomes available, or the game is released. Valve also warns that third-party apps or browser extensions may identify games running in a tester’s Steam client. These are platform-specific cautions, not evidence that every platform exposes information in the same way.
Content exposed to players’ devices
Roblox warns that content replicated to a client can be extracted and data-mined. Hiding access behind in-game logic does not keep content secret after it has been sent to users’ devices. This is a Roblox-specific technical warning; the exact behavior of other engines and platforms depends on their implementation.
Cybersecurity incidents
Cyber incidents can intersect with game information, but the evidence does not establish how often they cause leaks. The European Audiovisual Observatory’s 2024 sector report describes a January 2022 phishing attack affecting around 50 prominent FIFA 22 players’ accounts and a 2022 Activision server breach. Public reporting disputed or left unclear the scope and severity of the latter. These examples demonstrate possible security risks, not an industry-wide rate or ranking of leak causes.

How studios reduce the risk
Limit access and make responsibility clear
Least-privilege access means giving people only the information they need for their work and sharing it only through protected channels. Ubisoft’s policy says the responsibility to protect confidential information applies to all team members who can access it, and that unreleased details remain confidential even after a game is announced. An NDA can set obligations, but it is not a technical barrier that prevents copying or disclosure.

Choose a playtest approach that matches the secrecy requirement
Valve recommends announcing a game before an external test when confidentiality is important. If a studio chooses to test an unannounced game through Steam, Valve describes Release State Override keys on the unreleased base app as its most secure way to attempt a confidential playtest. The studio must still manage NDA registration and distribute keys securely; the key does not create the NDA.
Steam documents a limit of 2,500 Release State Override keys per app for this confidential approach. For a normal Playtest app after the base game is announced, a developer can request up to 50,000 keys. These are Steam-specific limits, not universal thresholds for test size. Valve’s guidance also suggests using a nondescript codename and warns that a larger confidential audience increases exposure.

Set participant rules before access begins
Rules work best when participants know exactly what they may not record, share, or reveal. Microsoft’s Xbox Insider flighting guide defines flighting as access to prerelease binaries before general availability. Its program terms tell participants not to take photos, videos, or audio recordings; share or post recordings; describe the game; let others watch; or leave the game running unattended. Those requirements apply to that program, not all betas or playtests.
Age of Empires Support says its NDA and guidelines allow the team to share unfinished-product information and receive feedback. It warns that discussing or leaking preview features can make future sharing and feedback harder; violations also consume team time and may affect invitations to later previews. These are the stated consequences for that preview program, not a universal penalty.

PlaytestCloud describes NDA-gated access, encrypted uploads in transit and builds at rest, conditional access, user-specific watermarks in supported recording modes, and remote build deactivation for supported test modes. Its documentation says capabilities vary by platform and distribution method: some Android builds can be disabled after a test, while its described iOS TestFlight safeguards require a small SDK. These are the provider’s descriptions of its own features, not an independent audit or a guarantee against leaks.

Revocation also requires a plan. Valve says Steam Release Override keys continue granting access to the base game until they are banned, so a studio needs to manage them after a test. Revoking access can limit future access, but it cannot erase recordings or copies already made.
Keep sensitive assets out of live client environments
Roblox Creator Hub advises developers not to publish confidential content into a live production environment unless they are ready for users to see it. If a client receives the content, hiding it through game logic is not a reliable way to keep it secret. The safer design is to avoid sending unreleased assets or data to clients that should not be able to inspect them.

There is no universally best option in the documented guidance. A studio’s choice depends on the platform, test size, distribution method, desired secrecy, and ability to manage participants and revoke access.

What players should take away
A leak does not automatically mean a studio was hacked. Someone with legitimate access may disclose material; a tester may record it; a platform or third-party tool may reveal activity; a client may contain extractable assets; or a cyber incident may expose accounts or company information. Those routes are different, and the available examples do not establish their relative frequency.
For studios, secrecy is a set of layered decisions: limit access, set clear participant obligations, choose distribution methods carefully, avoid placing sensitive content where clients can inspect it, and plan for tracking and revocation. Each measure addresses a different exposure point; none promises that unreleased material cannot escape.
