Why Was State of Decay 3 Announced So Early?

Philip Holt said he announced State of Decay 3 partly because he feared Undead Labs might be swallowed up or divested before it could show its work. The 2020 reveal came years before development picked up.

State of Decay 3 was announced in 2020 partly because Undead Labs head Philip Holt worried Microsoft might absorb or divest the studio before it could show the world what it was making. The reveal marked the project’s existence and presented the studio’s vision—but it did not mean the game was deep into production. Holt said development did not really pick up until 2022 or 2023.

Why was State of Decay 3 announced so early?

In an October 2026 interview with The Game Business, Holt said he feared Undead Labs could be “swallowed up or divested” before it had a chance to present its work publicly. He described the announcement as “a bit of a marker on the table”: it told audiences that State of Decay 3 was in development and used a trailer to show the team’s vision.

That is Holt’s retrospective explanation of his concern and the reveal’s purpose. It does not establish that Microsoft was about to acquire or divest Undead Labs, or that such a move was the sole reason for the announcement.

The announcement was not the same as full production

Holt said a small team had been working on the project around 2020, but development “didn’t really pick up” until 2022 or 2023. That distinction helps explain why the game could be publicly announced years before its first gameplay reveal: the 2020 trailer announced an idea and its intended direction, not a nearly finished game.

Separate reporting from PC Gamer described the 2020 trailer as pre-rendered and conceptual, and reported that Microsoft had requested trailers from key studios ahead of the Xbox Series X/S launch period. That offers showcase context, but it is distinct from Holt’s account of why he wanted the project announced.

What has happened since the reveal?

  • 2020: Microsoft-owned Undead Labs announced State of Decay 3. Holt later described a small team working on it around this time.
  • 2022 or 2023: Holt said development began to pick up during this period; he did not identify a single exact year.
  • June 7, 2026: Xbox Wire published the game’s first gameplay reveal and an interview with creative director Kevin Patzelt. The publisher described solo play, shared-world co-op for up to four players, settlements, weapon crafting, and a playable area about four times the size of one State of Decay 2 map.   • September 2026: Undead Labs announced it had become an independent studio. It also said the game was in alpha, a closed beta was planned before the end of 2026, and the target release remained 2027. The studio said the game was planned for Xbox, Game Pass, PC, and PlayStation. Read the studio’s update.

What the early reveal does—and does not—tell players

The reveal should be read as an early public marker, not evidence that the game was close to release or that its final features were already settled. Holt’s account separates the public announcement from the later period when development accelerated; the first gameplay footage came in 2026, and the studio’s September update still described the game as being in alpha.

For players deciding when to expect more, the most recent stated target in the studio’s September 2026 update was a 2027 release, with a closed beta planned before the end of 2026. Those are plans announced by the studio, not a confirmed launch date.
