In March 2024, Insider Gaming reported allegations from unnamed current and former XDefiant developers that leadership conflict, shifting features, and crunch contributed to delays and a toxic workplace. Those accounts were not an official finding, and the sources reviewed do not show a XDefiant-specific adjudication. Ubisoft later said it discontinued the game because it had not attracted and retained enough players to compete in the free-to-play FPS market—not because of the workplace allegations.
What did developers allege about XDefiant’s workplace?
Insider Gaming’s March 2024 report said some project sources used the label “The Boys Club” for a group of XDefiant executives and directors. One anonymous developer described it as “a closed group of protected individuals who think they are better than everyone else and do as they please without any repercussions.” That is the source’s characterization as reported by Insider Gaming, not an independently established description of Ubisoft’s leadership.
The report said the label first referred to a smaller group and later came to describe a broader one. Sources alleged that the group contributed to missed deadlines, crunch, a toxic work environment, and people leaving the project. These are allegations attributed to unnamed current and former developers; the reporting does not establish that every team member shared the same experience or that the claims were formally investigated to a XDefiant-specific finding.
Why was XDefiant delayed?
Reported management and feature churn
According to the Insider Gaming sources, repeatedly changing approved features, adding features, and pursuing Call of Duty as a model disrupted development. The report described revisions and feedback that sources said was ignored, and one source linked a worsening period to the removal of the Tom Clancy branding, publicly announced in early 2022. The account also included an anonymous-source estimate that the alleged problems added “over two years” to development; that is an estimate from the reporting, not an independently measured project timeline.

Netcode was a separate, immediate concern
The report distinguished those broader criticisms from a specific technical obstacle. It said executive producer Mark Rubin had identified major netcode issues as the reason for the latest delay being discussed at the time. Sources described netcode as a known problem and believed earlier warnings had been ignored. The immediate technical explanation is attributed to Rubin as reported by Insider Gaming; the claim that warnings were disregarded is the sources’ interpretation, not an audit finding.
Game Developer’s March 28, 2024 summary also presented the workplace claims as allegations and noted Ubisoft had been contacted. It provides corroboration that the reporting and its allegation framing appeared, not independent confirmation of the anonymous accounts.

How did Ubisoft respond to the allegations?
A Ubisoft spokesperson told Insider Gaming: “We take claims seriously and are committed to the well-being and inclusivity of all our team members.” The spokesperson also cited standards of respect and civility, awareness and training, conflict-resolution processes, and an anonymous whistleblowing channel. This was the company’s response as quoted in the report; it does not determine whether the allegations were true or describe a specific finding about the XDefiant team.

On December 3, 2024, Ubisoft announced it was discontinuing development. Its stated reason was that XDefiant had not attracted and retained enough players over the long run to compete in the free-to-play FPS market, and that the game was too far from the results needed to justify further significant investment. Ubisoft’s 2024–25 Universal Registration Document said the decision followed a review of performance, profitability, and market conditions. The available sources do not establish that the earlier workplace allegations caused the shutdown.

Reach at launch and long-term retention are different measures. In Ubisoft’s December 3 community message, executive producer Mark Rubin wrote, “And in the end we had over 15 million players play our game!” Ubisoft’s discontinuation announcement nevertheless cited insufficient long-run player attraction and retention as the reason continued investment was not justified.
What happened to the game and its teams?
- Ubisoft stopped new downloads, registrations, and purchases on December 3, 2024, and said servers would remain active until June 3, 2025.
- Ubisoft’s announcement estimated that 143 people would depart in San Francisco and that 134 people were likely to depart across Osaka and Sydney. It also said nearly half of the worldwide XDefiant team would transition to other roles.
- The 2024–25 Universal Registration Document records the closure of the San Francisco and Osaka production studios and the ramp-down of the Sydney production site.
