For most game teams, managed CI/CD is the better default: hosted runners remove server maintenance, provide ready-made Linux, Windows and macOS environments, and can absorb bursts of builds. Self-hosting Jenkins, GitLab, or a runner on a VPS becomes compelling when jobs must reach a private network, use unusual tools or hardware, keep data in a specific location, or run at a steady utilization high enough to justify dedicated operations. A hybrid design often gives the best balance.
The decision in one view
Managed CI/CD means a provider operates the control plane and, usually, the build machines. Your repository defines the workflow; the provider provisions an appropriate virtual machine, runs the job, and tears down or recycles the environment according to its service design. GitHub-hosted runners, for example, are managed by GitHub and include preconfigured Linux, Windows, and macOS virtual machines. GitLab separates GitLab.com SaaS, GitLab Dedicated, and GitLab Self-Managed; its hosted and self-managed runners are distinct operating choices.

Self-hosting means your team administers some or all of the control plane and execution layer. A VPS might run a Jenkins controller, GitLab Self-Managed, a self-hosted GitHub Actions runner, or another runner service. You own the operating system, network exposure, secrets, images, upgrades, backups, and incident response.
| Question | Managed runners | Self-hosted on a VPS | Hybrid |
|---|---|---|---|
| Who maintains servers? | Provider | Your team | Provider for standard jobs; your team for private runners |
| Fastest onboarding | Usually managed | Requires provisioning and hardening | Managed path first, then targeted infrastructure |
| Private-network access | Limited unless the provider offers a suitable private option | Direct control of routes, firewalls, and VPNs | Keep sensitive jobs on isolated private runners |
| Build image control | Provider images plus workflow customization | Full control, with image maintenance responsibility | Standard provider images plus custom images where needed |
| Burst concurrency | Often elastic, subject to plan and quota | Bound by VPS capacity unless you add workers | Use hosted capacity for bursts and private capacity for restricted work |
| Primary risk | Provider limits, dependency, and locality constraints | Misconfiguration, stale software, and a larger local blast radius | Complexity at the trust-zone boundary |
When managed CI/CD is the right default
Small or rapidly changing teams
Hosted runners eliminate server provisioning, base-image patching, and capacity planning. A new project can define a workflow, select an operating system, and start building without first designing a controller-and-agent topology. That is valuable when the team is still changing engines, SDKs, target platforms, or release cadence.

Multi-platform testing
GitHub describes its hosted runners as preconfigured Linux, Windows, and macOS virtual machines. A game pipeline that needs more than one operating system can use those images without buying and maintaining separate machines. Check the current image inventories and software versions before pinning a workflow; hosted images change over time.
Unpredictable build bursts
Hosted capacity is generally strongest when many jobs arrive at once, such as a large merge, a release candidate, or a platform-specific test sweep. The practical limit is your plan’s concurrency and minute allowance, not just the nominal availability of a runner image.
Teams that do not want to operate a control plane
With a managed service, the provider handles core service availability, runner provisioning, and much of the infrastructure lifecycle. You still own workflow correctness, dependency pinning, credentials, artifact retention choices, and the security of the code executed by each job.
Managed options and their boundaries
GitHub-hosted runners
GitHub-hosted runners are provider-managed virtual machines with Linux, Windows, and macOS options. They reduce operating-system and image maintenance, but your workflows remain subject to GitHub’s plan quotas, concurrency rules, and any applicable storage or transfer charges. GitHub’s billing documentation gives a current example in which 5,000 minutes beyond the included quota on GitHub Team cost $38 for baseline Linux and Windows runners. That is an example rate for the documented plan and runner types, not a universal price; verify the current plan, operating system, region, and billing date before budgeting.
GitLab-hosted runners
GitLab.com is a SaaS service that requires no installation. GitLab Dedicated provides a hosted, dedicated environment, while GitLab Self-Managed places the installation under your administration. GitLab-hosted runners execute jobs on GitLab.com or GitLab Dedicated. GitLab measures instance-runner usage in compute minutes; compute minutes are a usage measure, not a universal monetary price. Your cost model must use the specific subscription and runner terms that apply to your instance.

Provider dependence and locality
Managed execution trades infrastructure work for dependence on a provider’s APIs, images, scheduling, and regional availability. A job may not be able to reach a database, license server, source depot, or build cache that is intentionally kept inside your private network. Artifact and egress charges can also matter when builds produce large binaries or move them frequently. Treat these as design constraints rather than assuming that a hosted runner behaves like a machine on your LAN.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsWhat self-hosting on a VPS actually entails
A VPS invoice covers compute and storage, not a complete CI service. Depending on the design, you may need a controller, one or more agents, a reverse proxy, a private network link, a secret store, artifact storage, monitoring, and a tested backup path. A single VPS can host everything for a small experiment, but that arrangement also makes the controller, jobs, credentials, and artifacts share one failure and compromise boundary.
Work the operations into the design
- Patch the operating system, CI software, language runtimes, SDKs, and container or virtualization layers.
- Configure firewall rules, identity controls, TLS, administrative access, and outbound restrictions.
- Protect signing keys, deployment tokens, package credentials, and cloud identities; do not treat environment variables as a secret-management strategy by themselves.
- Build and refresh runner images, pin dependencies where reproducibility matters, and remove unused tools.
- Define log and artifact retention, monitor disk and memory, and alert on failed or stuck workers.
- Back up configuration and critical data, then test restoration rather than assuming a snapshot is a recovery plan.
- Reserve spare capacity or an alternate worker so a full disk, host failure, or maintenance window does not stop releases.
What a low VPS price does and does not tell you
DigitalOcean’s 2026 pricing page states that bundled plans start from as low as $4 per month. The same page lists weekly backups at 20% of Droplet cost and daily backups at 30%, and says included outbound transfer starts at 500 GiB per month depending on the plan. Those are a 2026 pricing snapshot, not a complete CI/CD estimate. Add storage, transfer beyond the allowance, monitoring, spare capacity, engineering time, and the expected cost of outages or a compromised runner.
| Self-hosted cost component | How to model it |
|---|---|
| VPS or hardware | Controller and worker instances sized for peak concurrent jobs, not only average load |
| Backups | Provider backup fees plus independent copies and restore testing |
| Storage and transfer | Repositories, caches, logs, artifacts, and downloads; include overage and egress where applicable |
| Operations labor | Provisioning, upgrades, image rebuilds, troubleshooting, security review, and on-call time |
| Resilience | Secondary workers, failover, monitoring, and recovery exercises |
| Security exposure | Potential incident response, credential rotation, forensic work, and rebuilds after a compromise |
Security, isolation, and supply-chain risk
Self-hosted does not mean inherently safer. It gives you control over network placement, images, and access policy while making you responsible for hardening and the consequences of mistakes.
Repository code runs with runner privileges
GitLab warns that a job from a repository can compromise the compute infrastructure and network served by a self-managed runner. Its documentation specifically notes that even a Developer-level project user could compromise the environment hosting a runner, with greater danger when a non-ephemeral runner serves multiple projects. A workflow can contain arbitrary build commands, so treat every repository that can schedule a job as a trust decision.

Separate trust zones
- Use dedicated, short-lived workers for untrusted pull requests and fork builds.
- Keep deployment jobs that hold production credentials away from general-purpose build workers.
- Do not place unrelated projects on one persistent worker unless their trust levels and data access are genuinely equivalent.
- Restrict network egress and allow only the package registries, source services, and deployment endpoints a job needs.
- Destroy or reimage workers after sensitive jobs so a malicious process cannot remain in a workspace or cache.
Controller and agent separation in Jenkins
Jenkins security guidance says builds should not execute on the built-in node. Its scaling guidance warns that jobs executed on the controller give the Jenkins user full permissions on controller resources. Run builds on separate agents, isolate the controller, and restrict which jobs can select privileged agents.
Jenkins on a VPS: flexibility with a large maintenance surface
Jenkins can model unusual pipelines and connect to a broad range of tools, but that flexibility creates lifecycle work. Jenkins documents that more than a thousand plugins can be installed on a controller. Each plugin adds compatibility, patching, configuration, and supply-chain considerations.
A safer baseline architecture
- Place the Jenkins controller on a private or tightly restricted network segment; expose only the administrative and webhook paths that are required.
- Run builds on separate agents, never on the controller’s built-in node.
- Create separate agent pools for untrusted code, ordinary builds, and deployment or signing tasks.
- Pin plugin versions where practical, review security advisories, and remove plugins that are no longer needed.
- Use strong identity controls, CSRF protection, least-privilege credentials, and a dedicated secret system when available.
- Back up controller configuration, job definitions, and required metadata; rehearse a clean restore on a replacement VPS.
The result is powerful, but the team must own controller upgrades, plugin compatibility, agent images, credentials, exposed services, and recovery. A single small VPS is appropriate only when the workload and trust boundary are correspondingly small.
Private networks and custom tools
Self-hosted runners are strongest when a build must communicate with systems that should not be exposed to the public internet: an internal package mirror, a license server, a staging cluster, a source depot, or a private test service. A VPS can be connected through a VPN or private routing, with firewall rules that limit exactly which systems the runner can reach.
That access must be narrower than “the whole corporate network.” Give each runner only the routes and credentials required for its job. If a workflow can compile code but does not deploy, it should not receive deployment-network access. If a private toolchain requires a proprietary SDK, bake it into a controlled image and record its version so another worker can reproduce the build.

Hosted runners remain suitable for jobs that do not need those private dependencies. Sending ordinary lint, unit-test, packaging, or documentation jobs to hosted capacity can reduce load on the private workers while keeping sensitive stages inside the network.
Elasticity, concurrency, and reproducibility
Concurrency
Managed services generally make it easier to add parallel jobs, but the actual ceiling is determined by subscription limits, runner availability, and workflow quotas. Self-hosting requires enough workers to meet the peak queue. If you size a VPS for the average day, a release train can turn a short queue into hours of delay.
Build reproducibility
A provider’s preconfigured image is convenient, but it can change as tool versions are refreshed. Pin action, plugin, package, and compiler versions where possible, and record the image or runner label used by each release. Self-hosting gives tighter control over an image, but that control is useful only if you rebuild and patch it on a defined schedule.
Caches and artifacts
Caches shorten builds but may contain untrusted or stale outputs. Scope caches by repository, branch, and trust level; clear them when toolchains change. Large game binaries and symbol files can make artifact retention and transfer a major cost and reliability factor regardless of where the runner lives.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to compare total cost of ownership
Do not compare a subscription headline with a VPS headline. Use the same workload distribution for both options: build minutes by operating system, peak concurrent jobs, artifact volume, cache size, transfer, and the number of private-network jobs.
Best Value
- Compatible with Wide Screens - To ensure compatibility with the dual monitor mount, your each monitor must meet three conditions at the same time: First, computer screens size range: 13 to 32 inches. Second, screen weight range: 4.4 to 19.8 lbs. Third, the back of the monitor screen must have VESA mounting holes with a pitch of 75x75mm or 100x100mm.
- Regarding the compatibility with desks - Your desk must meet three conditions at the same time: First, desk material: Only wooden desks are recommended, plastic or glass desks cannot be used. Second, desk thickness range: 0.59" - 3.54". Third, the bottom of the desk should not have any cross beams or panels, as this will interfere with installation. We recommend carefully checking that your desk and monitors meets all above conditions before purchasing.
- Dual C-Clamp Hold - Worried your dual monitors might wobble or slip? Our upgraded base uses a larger platform plus a dual C-clamp structure to lock the dual monitor arm firmly to your desk. Each arm safely keeps your screens steady while you type, click and game—no shaking, no sliding, just a clean and secure setup you can trust every day. It also provides Grommet Mounting installation choice, both options ensure stable and secure fixation for your 0.59" - 3.54" desk.
- Full-Motion Adjustment For Comfortable View - Pull the screen closer when you’re deep in a spreadsheet, push it back to watch videos, or rotate to portrait for coding — moving everything smoothly with just one hand. The monitor stand offers +85°/-50° tilt, ±90° swivel and 360° rotation. Raise your monitor up to 15.75″ to support a healthy sitting posture. Whether you’re working from home, gaming through the night, or switching between video calls and documents, getting the screens to your natural line of sight helps relieve neck, shoulder and back strain so you can stay focused longer with less fatigue.
- Keep Your Desk Organized: By lifting both screens off the desktop, this dual monitor stand opens up valuable space for your keyboard, notebook, docking station or a simple, clutter-free work area. Built-in cable management guides wires along the arms, keeping cords out of sight and out of the way. Enjoy a tidy, modern workstation that looks as good as it feels to use.
Managed-cost model
Start with the plan fee. Add included and excess compute minutes, storage and artifact charges, transfer or egress where applicable, and any concurrency or platform premiums. The documented GitHub Team example of $38 for 5,000 extra baseline Linux and Windows minutes illustrates how an overage can be calculated, but it must not be generalized to other plans or runner types.

Add controller and worker compute, backups, storage, transfer, monitoring, spare capacity, engineering hours, and the expected cost of outages or security incidents. Include time spent upgrading Jenkins plugins or GitLab components, rebuilding images, rotating credentials, and restoring service after a failed update.
Use sensitivity scenarios
- Low utilization: managed runners may cost more per minute but avoid paying for idle infrastructure and staff time.
- Steady high utilization: dedicated workers can become economical if they stay busy and the team can operate them reliably.
- Short, extreme bursts: hosted capacity may avoid buying servers that sit idle most of the year.
- High artifact volume: compare storage and transfer terms, not just compute rates.
- High outage impact: price redundancy and recovery work instead of assuming one VPS is sufficient.
Implementation paths
Starting with managed runners
- Classify workflows by operating system, required tools, network destinations, secrets, and trust level.
- Choose hosted runner labels that match the required platforms and verify the current image software.
- Pin critical actions, packages, compilers, and SDKs; define artifact retention explicitly.
- Set concurrency, spending, and notification controls in the provider account.
- Run an intentionally untrusted test workflow to confirm that it cannot access deployment credentials or private services.
- Measure queue time, build minutes, artifact volume, and failure rates for a representative release cycle.
Building a self-hosted VPS service
- Write the trust model first: which repositories may run, which networks they may reach, and which jobs may receive sensitive credentials.
- Provision separate controller and worker capacity where the CI product supports it; do not run ordinary builds on the controller.
- Harden the operating system, restrict inbound access, enable TLS, and use strong administrative identity controls.
- Create disposable worker images with pinned toolchains. Register workers with the minimum permissions and tags needed.
- Configure secret storage, artifact retention, logs, monitoring, backups, and alerts before onboarding production workflows.
- Test worker destruction, credential revocation, controller replacement, and restoration from backup.
- Review patch, plugin, image, and dependency updates on a recurring schedule and document who responds to failures.
Designing a hybrid
- Keep ordinary builds and tests on hosted runners.
- Route only jobs requiring private services, specialized software, data locality, or controlled egress to self-hosted workers.
- Place those workers in a separate trust zone and make them ephemeral whenever possible.
- Prevent workflows from silently escalating from a hosted job into a privileged private worker.
- Monitor both queues and revisit the split as build minutes, teams, and compliance requirements change.
Decision guide by team situation
| Your situation | Best starting point | Reason |
|---|---|---|
| Small team, limited operations time | Managed runners | Less provisioning, patching, and capacity work |
| Frequent Linux, Windows, and macOS testing | Managed runners or hybrid | Hosted images simplify multi-OS coverage |
| Builds must reach private services | Self-hosted or hybrid | Private routing and firewall policy stay under your control |
| Specialized hardware or proprietary toolchain | Self-hosted or hybrid | You can control the worker image and hardware location |
| Highly variable release bursts | Managed or hybrid | Elastic hosted capacity absorbs peaks |
| Predictable, high, steady utilization | Self-hosted if staffed | Dedicated workers may be efficient when kept busy |
| Strict data-locality requirements | Dedicated or self-managed deployment | Runner location and retention are more controllable |
| No one available for upgrades and incident response | Managed runners | Self-hosting transfers those responsibilities to you |
Common failure modes and fixes
“The $4 VPS is cheaper than hosted CI.”
That comparison omits backups, transfer, storage, monitoring, spare capacity, labor, and incident response. Recalculate with the complete cost model and your actual concurrency.
“A persistent shared runner is convenient.”
It also preserves workspaces, credentials, caches, and processes across jobs. Use isolated or ephemeral workers, separate trust zones, and explicit cleanup for untrusted or sensitive workloads.
“Self-hosted means more secure.”
It means more control and more responsibility. An exposed controller, weak credential policy, stale plugin, or over-permissive network route can make the local environment a larger blast radius than a managed runner.
Free tools Windows power users keep installed
One-click scans. No signup required.
“Hosted images remove reproducibility concerns.”
Hosted images are maintained for you, but they evolve. Pin workflow dependencies and record image labels; test upgrades before a release-critical migration.
“One VPS can run Jenkins, agents, artifacts, and monitoring indefinitely.”
It can be a useful trial configuration, but it couples unrelated failure domains. Separate the controller and workers, monitor resource pressure, and maintain a tested replacement path before the service becomes release-critical.
Bottom-line recommendation
Choose managed runners when low maintenance, standard images, fast onboarding, multi-platform coverage, and burst capacity matter most. Choose self-hosting when private-network access, custom toolchains, hardware control, data locality, predictable steady utilization, or a controlled egress path outweigh the operational burden. For many game teams, the durable design is hybrid: keep ordinary jobs on hosted runners and isolate the smaller set of private or privileged jobs on short-lived, tightly scoped self-hosted workers.
