External GPU vs. Internal GPU Upgrade: Which Is Better for a Steam Machine?

The Steam Machine has no documented internal GPU replacement path. An eGPU mod exists, but it occupies the only M.2 slot and requires relocating the boot drive.

For most Steam Machine owners, neither route is a straightforward GPU upgrade: Valve has described storage and RAM as upgradeable, but no standard internal GPU replacement procedure is documented. An external GPU has been demonstrated, but only through an invasive M.2-to-OCuLink modification that uses the machine’s sole M.2 slot and moves the boot drive outside the system. Treat it as an enthusiast experiment, not a supported plug-and-play option.

Can you replace the Steam Machine’s internal GPU?

There is no documented, routine internal GPU replacement path in the available product information. Valve describes the Steam Machine as a compact SteamOS gaming device with a semi-custom AMD desktop-class CPU and GPU, but does not provide a user GPU replacement procedure in its Steam Machine documentation.

In PC Gamer’s November 12, 2025 report, Valve engineer Jeff Mucha said: “The core parts that we’re considering to be upgradable would be the M.2 storage as well as the RAM, which is a bit harder.” The report describes replaceable SO-DIMM memory and one NVMe slot supporting 2230 and 2280 drives. That is evidence for those upgrade areas, not proof that every production configuration will match the announced details or that the GPU can be swapped.

What the announced GPU specifications do—and don’t—tell you

PC Gamer reported an announced semi-custom AMD RDNA 3 GPU with 28 compute units and 8 GB of VRAM. Those are specifications, not evidence of a removable graphics module or a supported upgrade. Valve has also described the device as roughly six times more powerful than Steam Deck; that is Valve’s comparative claim, not a standardized independent benchmark.

  • Note: The GPU is not included.

Can you add an external GPU?

A modder has demonstrated an external GPU connected through an OCuLink-to-M.2 adapter. Tom’s Hardware reports that the setup used an external Radeon RX 9070 XT dock, occupied the Steam Machine’s only M.2 slot, and moved the boot drive into a USB-C NVMe enclosure. The system was left open while the builder considered a case modification. This is a report of one individual modification, not a Valve-supported procedure or compatibility guarantee.

Why the built-in USB-C port is not proof of eGPU support

PC Gamer reports that the rear USB-C port is USB 3.2 Gen 2 Type-C at 10 Gbps. The reported eGPU setup used OCuLink through the M.2 slot—not that USB-C port as its graphics connection. The available information therefore does not establish built-in USB-C eGPU capability.

  • Note: The OCulink interface does not support hot plugging, and the computer needs to be turned off to unplug the cable.

Internal replacement vs. external GPU workaround

Decision point Internal GPU replacement External GPU workaround
What is documented No standard user replacement path is documented by Valve’s Steam Machine documentation or the cited reporting. One M.2-to-OCuLink modification is reported by Tom’s Hardware.
What it takes No official GPU replacement steps or compatible part are specified. An M.2-to-OCuLink adapter, external GPU dock and graphics card, plus external storage for the relocated boot drive in the reported setup.
Slot and port impact No GPU upgrade connector is described in the cited sources. Uses the only M.2 slot. The reported setup moves the boot drive to a USB-C NVMe enclosure; the built-in 10 Gbps USB-C port is not the eGPU link described.
Effect on the compact setup Leaving the machine untouched preserves its original compact arrangement. External GPU hardware and cabling take up space; the reported build also faced a case and cable-routing issue.
Support and performance certainty Official internal GPU serviceability is not established. The demonstration is an individual modification, not a support commitment. Its reported game result is not a controlled comparison or a guarantee for other setups.

What the performance claims mean

Valve engineer Yazan Aldehayyat told PC Gamer: “Our benchmark has always been that it should have enough performance to play every game on Steam at 4K60 when you do some sort of upscaling like FSR.” That is a stated target, not a measured result guaranteed in every game. The available reporting does not provide a controlled benchmark comparing the Steam Machine’s internal GPU with the demonstrated eGPU setup.

Tom’s Hardware relays the modifier’s result of more than 100 FPS in Crimson Desert at High settings with the RX 9070 XT setup. That figure describes one reported configuration and test; it should not be treated as a generally reproducible result or a direct apples-to-apples comparison with the internal GPU.

Which option should you choose?

  • Choose neither modification for a normal upgrade path. The sources document no routine internal GPU swap, and the eGPU approach requires hardware changes beyond connecting a cable.
  • Consider the eGPU route only as an advanced hardware project. It may appeal if you are prepared to give up the M.2 slot for the adapter, relocate the boot drive, manage external cabling, and accept that the report does not establish broad compatibility or Valve support.
  • Do not buy an adapter or dock on the assumption that USB-C provides eGPU support. The documented example uses OCuLink via M.2, and the reported USB-C specification alone does not show that the port supports an eGPU.

A ValveSoftware GitHub issue titled as a SteamOS eGPU support request is a user feature request, not an official statement that the Steam Machine supports external GPUs: SteamOS eGPU support feature request.
