How a Starting Quarterback’s Absence Changes a College Football Game Plan

A backup’s arrival does not necessarily mean a new offense. Coaches adjust based on his health, preparation, mobility, strengths and the demands of the game situation.

A starting quarterback’s absence does not automatically force a team to scrap its offense. Coaches weigh the replacement’s health, mobility, preparation and strengths, then adjust the calls that no longer fit—or keep much of the existing plan if the backup can execute it. The key distinction is not simply starter versus backup; it is what the available quarterback can do in that game.

First, distinguish a substitution from a limitation

Texas head coach Steve Sarkisian described that distinction after the Longhorns’ 20–19 loss to Alabama on September 10, 2022. When backup Hudson Card replaced the starter, Sarkisian said the game plan initially stayed the same. The turning point was Card’s physical condition: “The game plan didn’t change. What changed the game plan was when Hudson could not move.” Texas Athletics’ postgame transcript records Sarkisian’s explanation.

Card had not taken first-team reps all week, according to the same transcript, yet he completed passes and scrambled. Sarkisian said the staff adjusted on the fly to protect him against Alabama’s defensive front, adding, “So, it wouldn’t have changed if he was healthy and feeling good.” That is a specific example, not a rule that every team should preserve its plan or make the same adjustments. It shows why a backup’s condition can matter as much as the fact that he is a backup.

What coaches assess before changing the calls

The practical question is whether the replacement can safely and reliably execute the plays the offense already uses, and whether his strengths make other calls more attractive. Coaches may consider several factors together:

  • Health and mobility: Can he move as usual, avoid pressure, and execute plays that require movement? If not, the staff may alter protection or calls to reduce exposure. Texas’s response to Card is an example of that possibility, not a universal prescription.
  • Preparation and familiarity: How much has he practiced the offense, and which reads, protections and calls can he handle? Card’s lack of first-team reps illustrates that preparation can be a concern even when a backup is already part of the team.
  • Different strengths: A mobile quarterback may give the offense a running dimension the starter does not. Nebraska coach Matt Rhule described an opposing second quarterback’s running ability as a challenge while discussing preparation amid uncertainty about starter Jeff Sims. Nebraska Athletics’ press conference transcript offers that example; it does not establish that every mobile backup will change an offense in the same way.
  • The immediate situation: A staff may reconsider which quarterback is best suited to a particular role, rather than replacing the starter for every kind of play. Iowa coach Kirk Ferentz discussed whether to use a different quarterback in short-yardage situations and described evaluating quarterback play and play calling. Iowa Athletics’ October 22, 2024 transcript documents that discussion; it is not a report of a specific starter-absence case.

How the game plan can change in practice

There is no single “backup quarterback” playbook. Depending on the player and circumstances, a staff might retain familiar calls, reduce the number of concepts the quarterback must manage, change protection, or feature plays suited to his mobility. These are possible responses to the factors coaches have described—not guaranteed changes, and not evidence that an offense always becomes more run-heavy.

  1. Confirm the status. Is the starter out, questionable, or still being evaluated? A status designation tells you about availability, not what the offense will call.
  2. Identify the replacement’s constraints. Look for signs that injury, limited mobility, or lack of preparation narrows what he can execute.
  3. Compare the players’ skills. A backup’s running ability or other distinct strength could make certain calls more useful, while a close match to the starter may let the team preserve more of its plan.
  4. Watch for situation-specific usage. Short-yardage decisions or changes in protection can reveal how coaches are adapting without showing that the entire offense has been rebuilt.

Availability reports: what they can and cannot tell you

For College Football Playoff games under the 2025–26 availability policy, participating teams submit reports three days before each game, update them daily, and provide a final report 90 minutes before kickoff. The College Football Playoff’s 2025–26 availability reporting page describes that schedule. It applies to that season’s CFP participants; other competitions may use different processes, and the policy should not be assumed to govern later seasons.

A report can help establish whether a player’s availability is in question, but it does not explain the staff’s tactical response. The quarterback’s actual condition and the plays he can execute remain relevant once the game begins.

What the evidence does not establish

These examples are coach accounts from individual situations, not a controlled comparison of offenses with and without their starters. They do not establish how often teams change their plans, whether a change improves results, or the average performance cost of losing a starting college quarterback. The Texas–Alabama final score—Texas 19, Alabama 20—belongs to that game; it is not a measure of the general effect of a quarterback absence.
