Automation can help manufacturers manage labor and cost pressures when it addresses a specific, repetitive bottleneck—such as machine tending, material handling or inspection—and the company measures the result against a clear baseline. It can increase capacity, improve consistency, reduce some ergonomic risks and free employees for other work. Those outcomes depend on the task, integration, costs and production needs; buying equipment alone does not guarantee savings or eliminate a labor shortage.

The practical question is not whether to automate everything, but which constraint is worth solving, how the change will affect workers and whether the measured improvement justifies the investment.

How can automation help manufacturers manage labor and cost pressures?

Automation can take over or assist with defined production tasks that are repetitive, physically demanding or a source of downtime. That includes more than installing a robot arm: options include a robot tending a machine, an autonomous mobile robot moving materials, machine vision checking products, or a collaborative robot working alongside people. NIST Manufacturing Extension Partnership (MEP) identifies these as examples of automation applications, not guaranteed solutions for every plant.

A well-chosen system may help a manufacturer produce more with existing equipment, improve process consistency or yield, and reduce a worker’s exposure to a repetitive or awkward task. It may also generate operational data that helps a team understand production. If an automated cell takes over a task, employees may be redeployed to other needed work or trained for roles such as tending and monitoring the cell. The relevant benefit depends on the problem being addressed: increasing output, reducing downtime, improving quality, easing a physical burden, or some combination.

Elebase USB to USB C Adapter for iPhone 18 Pro Max,USBC Car Charger Adapter
  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Automation should therefore be evaluated as a process change with equipment and workforce implications, not as a stand-alone purchase. An installation that adds capacity where there is no demand, fails to address the actual bottleneck, or requires costly integration and upkeep may not improve unit economics.

What do current U.S. labor-cost figures show—and what don’t they show?

The U.S. Bureau of Labor Statistics (BLS) reported that manufacturing labor productivity increased 2.0% in 2025, while manufacturing unit labor costs rose 2.3% and hourly compensation rose 4.3%. These are annual manufacturing measures in BLS’s 2026 preliminary fourth-quarter and annual release. Labor productivity means output per hour; unit labor costs are calculated as hourly compensation divided by labor productivity. In general, higher compensation tends to push unit labor costs up, while productivity growth tends to push them down.

The same release shows why annual figures can conceal short-term movement. In the fourth quarter of 2025, manufacturing labor productivity decreased 1.9% and unit labor costs increased 8.3%, both at seasonally adjusted annual rates compared with the previous quarter. These quarterly annualized rates are not year-over-year changes and should not be read as full-year outcomes.

Industry-level estimates tell a different, more granular story than the all-manufacturing annual series: BLS reported that unit labor costs increased in all 20 covered three-digit NAICS manufacturing industries in 2025, at an average rate of 4.5%, and increased in 71 of 80 covered four-digit industries. BLS notes that some industry measures have been suspended because of source-data changes. Its manufacturing and nonfarm business output measures also use different concepts, sources and methods and are not directly comparable.

These figures describe changes in productivity, compensation and labor costs; they do not establish how much of any change was caused by automation. They are useful context for understanding cost pressure, not a forecast of savings from a particular project. The industry series should not be substituted for the separate all-manufacturing annual measures above.

How do manufacturers use automation to address labor shortages?

Manufacturers can use automation to reduce reliance on continuous manual attention for a suitable task, keep a machine productive for longer, or shift employees to work that still needs human judgment and flexibility. That is different from assuming automation replaces a worker or removes the need to hire. Whether staffing changes depends on production demand, the cell’s operating requirements, worker skills and how the company chooses to organize shifts.

NIST MEP’s cases illustrate two distinct workforce outcomes. AMG Industries redeployed employees from a repetitive production operation to other needed areas after installing a collaborative robot. At Area 419, automated parts handling let a machine continue running during the 16 hours outside the company’s single staffed shift; within eight months, Area 419 bought another machine with the same automation and hired an operator to manage that cell. These are individual company examples, not typical or guaranteed results.

For a plant considering automation amid a labor shortage, the workforce plan should be part of the project scope. Decide who will set up, monitor, maintain and recover the system; what training is needed; which tasks employees will perform after the change; and whether the planned shift pattern fits the cell’s actual operating needs. The goal can be to relieve a staffing constraint without cutting headcount—for example, by redeploying employees or using their time on higher-value, less repetitive work.

Which manufacturing tasks are promising automation candidates?

Start with a repeatable operation that is limiting output, consuming scarce labor time, creating quality variation or exposing workers to an undesirable task. NIST MEP recommends assessing operations and prioritizing opportunities before choosing technology. A process walk can help reveal whether the apparent problem is a task that automation could address or a different constraint upstream or downstream.

Application What it can address Question to resolve before investing
Machine tending Repeated loading, unloading or handling of parts at a machine. Is the part flow and machine cycle stable enough for the cell, and what will an operator do when the machine needs attention?
Material handling Repeated movement of materials between locations; NIST MEP identifies autonomous mobile robots as one example. Are routes, handoffs and the surrounding workflow compatible with automated movement?
Visual inspection Repeated checks that can be supported by machine vision. Can the inspection task and acceptance criteria be defined clearly, and how will exceptions be handled?
Collaborative robot tasks Repetitive work where a cobot may operate alongside people, subject to the task and cell design. What integration and safety arrangements are appropriate for the specific operation and workplace?

The table is a way to begin scoping, not a technology ranking. A task that looks repetitive may still vary too much in part presentation, product mix or process conditions to justify automation without adaptation. Conversely, a limited pilot can help establish whether the operation is stable enough and whether the proposed configuration works in the plant’s environment.

How to assess a project before buying equipment

NIST MEP’s recommended sequence is to assess operations, prioritize opportunities, build a business case aligned with company strategy, connect with integrators and vendors, and measure results. The checklist below turns that guidance into a practical project review. It is a decision aid, not a published NIST scoring tool.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Define the business problem. Specify the task and constraint: for example, a machine waits for manual tending, a repeated movement is limiting flow, or inspection is a source of variation. State the intended result in operational terms rather than naming a robot or other technology first.
  2. Establish a baseline. Record current output, cycle or waiting time, staffing involved, quality or yield, downtime, and any safety or ergonomic concern relevant to the task. Use a representative period and note the product mix and operating conditions so that a later comparison is meaningful.
  3. Check task and process fit. Evaluate how repetitive and stable the work is, how much variation products introduce, and whether the surrounding process can supply and receive work at the expected pace. Identify the bottleneck that the proposed change is meant to relieve; automating a non-constraining task may not improve overall throughput.
  4. Plan for workers and safety. Define the intended division of work after installation, training needs, cell oversight, maintenance responsibilities and safe operating arrangements. Include workers who know the task in observing the process and identifying exceptions the system must handle.
  5. Build the full business case. Compare expected measurable benefits with equipment, integration, operating and maintenance costs. Include the cost of process changes and the time required to install and stabilize the system. Align the investment with company strategy and use a payback period calculated from the project’s own baseline and costs—not a result borrowed from another plant.
  6. Engage qualified integration support. Discuss the application, interfaces with existing equipment, operating conditions and service needs with an integrator and relevant vendors. NIST MEP says its experts can assess operations, help prioritize and build a business case, connect manufacturers with integrators and vendors, and measure outcomes; the availability and scope of local services should be confirmed directly.
  7. Test where feasible, then measure. A pilot or trial can expose practical issues before a full purchase. Compare post-installation performance with the baseline using the same definitions and track the result over time, including performance after the initial commissioning period.

For a simple payback calculation, divide the project’s total investment by the expected recurring savings over the same time basis. For example, if the investment is expressed in dollars and the net recurring savings in dollars per month, the result is months to payback. Include only savings the project can substantiate, and define whether the calculation treats labor as avoided cost, redeployed capacity or a reduction in paid hours. Those are different outcomes. A capacity increase creates financial value only if the added output can be sold or otherwise used.

What two NIST MEP cases reveal about payback and staffing

AMG Industries: a trial for a repetitive production task

AMG Industries used a collaborative robot for a repetitive exhaust-tip production task. NIST MEP engineers and automation specialists observed the work and helped AMG’s engineering team install and program a Universal Robots robot. NIST reports an average of 276 parts per hour with the robot versus 200 manually, a 38% increase in this operation. Employees were redeployed to other needed areas.

AMG initially forecast an 11.5-month payback. After productivity and labor savings, the company reported a realized payback period of six and a half months. Following a three-month trial, AMG purchased a UR10e for the role. The loaner program, according to the case, saved the company $15,000 by allowing it to try the technology before purchase. These outcomes apply to this company’s task and implementation; the case does not provide an independent evaluation or establish a typical return.

Jes Salmons, AMG Industries’ director of engineering, said: “The MEP robot loaner program was a game changer for us. It allowed us to try the technology without risk and without the upfront investment. The support of the MEP engineers made this an easy process to undertake and one that will have a lasting impact our AMG Industries.” The trial illustrates the potential value of testing an application before purchase, but does not mean a comparable loan arrangement is available to every manufacturer.

Area 419: parts handling and extended machine operation

Area 419 faced labor-cost and labor-shortage concerns, ergonomic issues and a desire to improve spindle utilization. CIFT connected the company with robotics provider MetalCraft, helped assess opportunities and served as project manager for integration. The project automated parts handling on a fifth-axis machine. Area 419’s operations vice president said the company kept a single staffed shift while the machine continued running for the remaining 16 hours of the day. Within eight months, the company bought another machine with the same automation and hired an operator to manage the cell.

The case lists $750,000 in cost savings, $500,000 in increased or retained sales, $2,530,000 in new investment and two increased or retained jobs. These are company-case figures, not typical savings or a controlled estimate of what automation alone caused. The example shows that labor planning can include longer machine operation and additional operating roles rather than a simple headcount reduction.

Justin Watson, Area 419’s vice president of operations, said: “We appreciate CIFT in helping us as we transition our fifth-axis machine into automated parts handling. This automation allowed us to continue to keep a single shift, but allowed the machine to continue running throughout the remaining 16 hours of the day. The ROI on that machine was so tremendous that within 8 months, we purchased an additional machine with the same automation and hired a new operator to manage that cell. CIFT is an asset to manufacturing in the State of Ohio.”

Common reasons an automation project falls short

  • The project starts with a technology purchase rather than a defined constraint. If the team cannot name the process problem and desired result, it will be difficult to judge whether automation is the right intervention.
  • The target task is not stable enough. Frequent product changes, inconsistent part presentation or unpredictable exceptions can add complexity. Include these conditions in a pilot and the integration plan rather than evaluating only the ideal cycle.
  • The business case counts theoretical savings as cash savings. Freeing employee time is valuable only if the company has a plan to redeploy it, avoid a cost, or use added capacity productively. Distinguish those effects instead of treating them as interchangeable.
  • Integration and ongoing operating needs are overlooked. The equipment must fit the wider process, and someone must handle setup, maintenance and interruptions. Include these responsibilities and costs in the case.
  • Success is measured only at startup. Compare results with the baseline and continue monitoring output, quality, yield, downtime and staffing arrangements under normal operating conditions.
  • Workforce plans are left until after installation. Identify changes to roles and training early so employees and supervisors know how the new process is intended to work.

How to judge whether the investment is working

Before installation, agree on the measures that correspond to the business goal and define how each will be counted. If the purpose is to relieve a machine bottleneck, track productive machine time and completed output, not just robot cycle speed. If the aim is consistent inspection, monitor quality outcomes and exceptions. If the project is intended to reduce a physical burden, evaluate the task and worker exposure as well as production measures.

Compare like with like: use the same product or account for changes in product mix, shifts, operating hours and demand. Separate measured operating changes from financial effects. Higher parts per hour is not automatically a lower unit cost if integration and maintenance costs are high, demand is insufficient, or the rest of the process cannot absorb the added volume. A payback calculation becomes credible when the baseline, costs, recurring savings and time period are explicit.

Manufacturing-wide BLS trends can explain why managers are examining labor productivity and unit costs, but they cannot substitute for a plant-level evaluation. The AMG and Area 419 results demonstrate possible outcomes in particular settings; they are not a basis for forecasting another manufacturer’s return. A project is most defensible when its own evidence shows that it relieved the intended constraint and produced a worthwhile result after accounting for the full operating change.
