Game studios reduce the risk of unreleased-game leaks by combining confidentiality rules with tightly limited access to projects, secure accounts and development systems, controlled playtests, and safeguards that continue through maintenance. None of those measures guarantees secrecy: each narrows who can get to sensitive material, what they can do with it, or how a disclosure might be traced.

Why protecting a game means protecting more than its release date

An unreleased game is a collection of valuable information and assets, not just a title that has not been announced. Depending on a project, sensitive material can include source code, design documents, artwork, development builds, tools, development hardware, and details visible in a test environment. A leak might reveal one feature or image; access to a build or repository could expose much more.

Secrecy can matter even after a public reveal. Ubisoft’s Code of Conduct says, “Even after a game is announced, we must continue to protect any unreleased confidential information.” That is Ubisoft’s policy statement, not proof that every company uses identical rules. The practical distinction is that an announcement does not make every remaining feature, asset, or business detail public.

Ubisoft also states that leaks, rumors, and inaccurate speculation can affect value, team morale, reputation, and partner trust. Those are the company’s stated concerns, not measured industry-wide losses. There is no reliable industry-wide leak-rate figure established here, so it would be misleading to suggest that a particular percentage of games leak or that one control has a proven numerical effect.

Start with clear confidentiality expectations

Studios can use employment, contractor, publisher, platform, and tester arrangements to define what information is confidential and who is allowed to share it. WIPO’s video-game guidance recommends confidentiality agreements with employees, contractors, and collaborators, alongside security measures for repositories, design documents, and proprietary assets. Ubisoft’s code is a public example of an organization telling staff to protect confidential information and use secure processes with devices and third-party services.

An agreement sets expectations and may support enforcement if someone discloses protected information. It does not technically prevent a person from taking a screenshot, copying a file, or describing something they saw. It is therefore one layer in a system, not a substitute for restricting access or protecting the systems that hold the work.

Clear rules should make the boundary understandable: what material is confidential, which channels are approved for sharing it, and whether a person may discuss even an announced game’s unreleased elements. The exact terms depend on the organization and the agreement; the public examples do not establish a universal studio policy or a particular legal outcome.

Give each person only the access their work requires

Access control limits the exposure created by ordinary work. A team member who needs a particular project’s build should not automatically have access to every project, source repository, tool, or development environment. This approach reduces the number of accounts that can reach sensitive assets and limits the scope of an account that is misused or compromised.

Project, role, and environment boundaries

AWS’s Games Industry Lens recommends separate cloud accounts for projects, development stages, and tool environments, together with strong authentication and IAM authorization. The purpose is to make access more granular and help control who can reach source code, builds, and proprietary tools. These are AWS architecture recommendations, not evidence that every studio uses this design.

Microsoft’s partner requirements provide a more specific example for secure Game Development Kit (GDK) material and development hardware. Access, including remote access, is restricted to people with a business need who are directly involved in developing the title and are subject to confidentiality obligations. The requirements also call for secure physical storage of development hardware and an asset custodian responsible for it. These obligations apply to Microsoft partners under the described program; they should not be generalized to all studios or platforms.

Platform-specific environments need their own checks. Roblox’s developer guidance warns that weak access controls can expose unreleased content in development or staging experiences. That example concerns Roblox places and staging environments; it is not a universal description of how all game projects are hosted.

Build an access review around the asset

For each sensitive resource, a useful review asks who needs it, what action they need to perform, and when that need ends. A contractor may need a specific build for a defined test but not ongoing repository access. A developer may need elevated permissions temporarily for a task without needing administrative rights as a normal part of daily work. Microsoft’s game-development security guidance recommends threat modeling and notes that administrative access carries rights beyond those needed by ordinary code. The studio’s job is to identify relevant assets and threats, then assign only the privileges needed for the work.

Protect accounts, devices, and the systems that produce builds

Strong authentication makes a stolen or guessed password less likely to be enough to enter a development system. AWS specifically recommends strong authentication for teams accessing studio resources. Authentication answers whether an account holder can prove their identity; authorization still determines which projects and actions that account can reach. Both matter: a well-authenticated account with unnecessarily broad permissions can still expose more than its owner needs.

Microsoft describes FIDO2 security keys as physical authenticators whose private key stays on the key, and says they provide strong protection against remote phishing attacks. A studio could consider this kind of key for privileged developer or administrator accounts if its identity provider supports it and its deployment policy allows it. A security key is an account-authentication measure, not a complete leak-prevention system: it does not replace access permissions, secure build pipelines, or endpoint controls.

Development systems deserve the same threat-focused treatment as the people using them. Microsoft’s guidance supports threat modeling—identifying valuable assets, plausible threats, and how those threats could reach the assets—rather than assuming one tool will solve the problem. For example, an access review should distinguish ordinary project work from operations that can alter permissions or reach additional resources. The cited guidance does not establish a particular product, configuration, or pipeline as standard across the industry.

Treat playtests as a separate exposure point

A playtest brings people and distribution paths beyond the core development team into contact with unreleased material. Depending on the test, participants may see a build, screenshots, video, or game details. Confidentiality measures can narrow and formalize that exposure, but a test is only as confidential as its least-confidential participant, as Steamworks warns.

Choose the access model for the audience

Steamworks says participants in Steam Playtests are not automatically bound by a developer’s NDA. For a confidential friends-and-family test, its documentation describes Release Override keys on the unreleased base app as its most secure attempt. Such keys continue to grant access until banned, so issuing them is not the end of the task: the developer needs to track who has them and remove access when it is no longer needed.

Other arrangements offer different combinations of audience control and contractual coverage. Microsoft’s Xbox Insider flighting documentation describes NDA-covered audiences and private-audience access controls. PlaytestCloud says its platform requires players to accept an NDA before accessing a build and offers optional recording watermarking. Those descriptions are specific to the named programs and vendor; studios should confirm current features and terms before relying on them.

Approach What it controls Important limit
Steam Playtest Provides a playtest access route through Steamworks. Participants are not automatically bound by the developer’s NDA, according to Steamworks.
Release Override keys for an unreleased base app Steamworks describes this as its most secure attempt for a confidential friends-and-family test. Keys remain usable until banned, so access must be tracked and revoked when appropriate.
Xbox Insider flighting Microsoft documents NDA-covered audiences and private-audience access controls. The cited description is specific to Xbox Insider flighting; it does not establish controls for other platforms.
PlaytestCloud The vendor says players must accept an NDA before build access; optional recording watermarking is available. A watermark may help trace a recording to its source, but cannot guarantee that recording or sharing will not happen.

Plan for the end of a test

Before a test begins, the studio needs to know how access will be withdrawn: ban keys, remove people from a private audience, or otherwise disable the access path in use. Keep the audience limited to the test’s purpose, and treat the NDA process and distribution controls as separate measures. An NDA defines an obligation; the audience and key controls determine who can enter the test. A watermark can help attribute a recording, but it is not prevention and does not ensure that the recording will be recovered.

Keep protections in place across the game’s lifecycle

The UK National Cyber Security Centre (NCSC) says data, software, systems, and component parts should be protected during development, build, test, use, and maintenance. It also advises considering insider threats alongside threats from outside an organization. This lifecycle view prevents security from being treated as something needed only before a public announcement.

  • Check FIDO2 compatibility before purchase - Known limitations: ID Austria is not supported (requires FIDO2 Level 2). Windows Hello login only works with Windows Enterprise editions that support Entra ID, and NFC is NOT supported.

In practice, the studio can apply that lens to the places where unreleased work appears: repositories and design files during development; cloud accounts and build systems while producing builds; test access when builds are distributed; and tools, systems, and assets that remain in use during maintenance. People and projects change, so access that once had a business purpose can become unnecessary. Microsoft’s hardware-custodian requirement is one concrete example of assigning responsibility for an asset rather than leaving ownership ambiguous.

A practical way to assess a studio’s protections

There is no single public checklist that proves a game cannot leak. A more useful review follows each sensitive asset from creation through testing and maintenance, asking what control applies at each point and what that control actually achieves.

  1. Identify the material. List the unreleased information and assets that matter to the project, such as source code, design material, builds, proprietary tools, development hardware, and content exposed in staging or test environments.
  2. Map access to a business need. For each asset, identify the people or services that require access for their role. Keep project, stage, and tool boundaries granular where the studio’s systems allow it.
  3. Check identity and permissions separately. Verify that strong authentication is used for development resources, then check whether each authenticated account has only the permissions its work requires. Pay particular attention to administrative rights.
  4. Set expectations for people outside the team. Confirm which employment, contractor, partner, or tester arrangements establish confidentiality expectations. Do not assume that joining a platform test automatically creates an NDA with the developer.
  5. Review test distribution and cleanup. Know who is in the audience, how keys or memberships are controlled, and how access will be removed after the test. If a vendor offers watermarking, treat it as an attribution aid rather than a guarantee.
  6. Revisit controls throughout the lifecycle. Reassess access and asset responsibility as the project moves through development, build, test, use, and maintenance, and include insider as well as external threats in the threat assessment.

This assessment distinguishes prevention from other useful controls. Access restrictions can prevent an unauthorized person from reaching a resource; narrow permissions reduce the amount exposed; agreements make disclosure contractually prohibited; and watermarking may help identify a recording’s source. These measures serve different purposes and should not be described as interchangeable guarantees.

What these controls can—and cannot—promise

Confidentiality obligations, carefully scoped access, strong authentication, secure handling of builds and hardware, and controlled playtests can reduce opportunities for disclosure. Their value depends on implementation and follow-through: a key that remains active, an account with excess permissions, or a test audience without clearly understood rules weakens the intended boundary.

None of the cited guidance claims that one measure—or the combination—eliminates leaks. The evidence describes policies and recommendations from particular organizations and platforms, not a measured industry-wide standard. The defensible conclusion is narrower and more useful: studios can make unreleased material harder to reach, limit the damage from excess access, and set clearer obligations for people who see it, while recognizing that no control can guarantee that information will stay secret.
