How to Evaluate a Running Back’s Production in a Lead Role

A carry increase is only part of a running back’s role change. Compare team-relative opportunity, passing-down and scoring-area work, then assess efficiency in context and keep short samples in perspective.

When a running back moves into a lead role, evaluate the change in opportunity before judging his box-score efficiency. Compare his share of the team’s running-back carries, touches, snaps and targets, then check whether he inherited passing-down and scoring-area work. Only then assess rushing and receiving efficiency in the context of the offense, opponent and game situation. A few games can show what the player did with expanded work; they do not, by themselves, establish a full-season expectation.

Start with comparable before-and-after windows

Define the period before the role change and the period in which the back took on more work. Record how many games are in each window and note whether the player and relevant teammates were available. A role-absence sample—games played while another back is out—is useful, but it is not directly comparable to a full season unless the difference in sample size is clear.

Also note the opponents and game scripts in each window. A team protecting a lead may run more often than one chasing points, changing a back’s raw carry total without changing his standing in the offense. When possible, compare similar situations rather than treating every game as equivalent.

Measure opportunity, not just the depth-chart label

“Lead back” can describe very different jobs. One player may inherit early-down carries while a teammate keeps third downs, receiving work and goal-line snaps. Another may take over nearly every part of the role. Track raw volume and team-relative shares to tell the difference.

Measure What it tells you
Carries and share of team RB carries How much of the backfield’s rushing workload the player receives.
Targets, receptions and target share Whether the player is involved as a receiver, not just a runner.
Total touches Combined rushing and receiving opportunities; report carries and targets alongside it so the mix stays visible.
Offensive snap share How often the player is on the field, including plays on which he does not touch the ball.
Situation-specific snaps Whether he plays on early downs, third downs, two-minute drives, in the red zone or near the goal line, and in pass protection.

Team-relative shares help account for changes in overall play volume: 15 carries mean something different when the offense gives its backs 20 carries than when it gives them 35. If reliable data is available, compare the player’s share of team RB carries, team RB touches, offensive snaps and targets across both windows.

PFF’s retrospective analysis of its selected 2024 PPR RB1 group found that offensive snap share, situational snap share, rushing-attempt share and touch volume were more strongly associated with success than per-play efficiency alone. In that group, all 12 backs led their teams in positional red-zone and green-zone snap share, and 10 of 12 led in at least one of two measured passing-down roles. These findings describe a selected set of successful PPR backs; they are not a causal formula or a prediction for every player or scoring format. Read PFF’s analysis of the 2024 RB1 group.

Check which parts of the job changed

High-value opportunities can make an expanded role more meaningful than a carry increase alone. Look for evidence that the back gained third-down or two-minute snaps, targets and routes, red-zone work, goal-line opportunities, or pass-protection assignments. A back who only absorbs early-down carries has a different opportunity profile from one trusted across those situations.

For a practical comparison, describe the role in plain terms: for example, “more early-down carries, but the same passing-down and goal-line responsibilities.” Avoid calling a player an all-purpose lead back solely because his total touches rose.

Separate workload from efficiency

Report opportunities first; then evaluate what the player produced with them. Keep rushing and receiving separate. Depending on the data available and its definitions, useful measures include yards per carry, rushing success rate, EPA per rush and yards over expected; for receiving, consider targets per route, yards per route, catch rate and receiving efficiency. Include the number of carries, targets or routes behind each rate so readers can judge how much evidence it represents.

A single average is not a complete grade. Yards per carry, for example, does not show whether the back consistently gained what the situation required or benefited from a few long runs. The NFL Analytics Textbook describes evaluating a back’s rushing and receiving EPA and success rates separately, and notes that yards over expected depends on contextual inputs. Do not treat a short run of carries or routes as a stable measure of a player’s underlying ability. State what happened in the observed sample and keep the projection distinct from the result.

Put the production in offensive and game context

Blocking quality, run concept, defensive front and box count, quarterback threat, down and distance, field position, opponent and game script can all shape the results. Compare like situations where possible. A back running behind effective blocking or benefiting from a quarterback who occupies defenders may see different opportunities and outcomes than one facing crowded boxes or frequent obvious passing situations.

Opta’s review of Derrick Henry’s 2024 season illustrates why workload and context belong together: it discusses his 6.1 yards per carry and 338.0 total EVE alongside Baltimore’s run blocking, Lamar Jackson’s presence, box counts and run concepts. A team’s own benchmark can also clarify what its coaches mean by efficient rushing, but it should not be mistaken for a universal standard. Detroit offensive coordinator Ben Johnson said in October 2024 that the Lions looked for at least one-third of the distance on first down, half the distance on second down, and a conversion on third down. Detroit reported meeting that benchmark on 55% of its runs through its first seven games of 2024. That percentage reflects Detroit’s stated criteria and period, not an NFL-wide measure.

“Run efficiency is first down, we get a third of the distance,” Johnson said. “So 1st & 10, we need four or more. Second down we get half the distance, so 2nd &10 we need five, 2 & 6 we need three or more, and then third down we convert.”

Use role-absence games as evidence, not a season forecast

A teammate’s absence can reveal how a back handles additional work, but a brief stretch cannot establish that the role will continue or that its efficiency will hold over a full season. Detroit’s 2025 report said Jahmyr Gibbs averaged 21 carries and 122 rushing yards per game over the final three regular-season games of 2024 while David Montgomery was out. The same report listed Gibbs at 182 carries in 2023 and 250 in 2024. Those figures document his workload and production in those specific seasons; they do not prove that every expanded role will produce the same results or persist when teammates return. Before drawing a forward-looking conclusion, check whether the back’s role held up beyond the initial games and whether the team’s plans or available personnel changed. A workload increase is evidence of opportunity. It is not, on its own, evidence of a permanent depth-chart change or a reliable full-season workload.

Make a bounded conclusion

A sound evaluation states what the evidence actually supports: for example, that the back received a larger share of carries, added passing-down work, or produced well in a particular sample. Keep that assessment separate from what remains uncertain, such as the workload split after a teammate returns or whether a short-sample efficiency rate will persist.

No universal sustainable-carry cutoff or individual workload ceiling is established by the cited sources. Do not present one carry threshold as a proven injury-risk or decline rule. Describe the observed workload, role and sample instead.
