How to Fix Ghost Not Sending Mail With Gmail or Google Workspace

A practical, step-by-step guide to fixing Ghost email with Gmail or Google Workspace, including SMTP selection, app passwords, relay policy, Google Cloud port 25 limits, and post-send delivery checks.

Ghost usually stops sending mail for one of four reasons: the production mail configuration is missing or inactive, Google is rejecting the authentication method, the hosting network is blocking the SMTP port, or the message is accepted by SMTP but filtered before it reaches the inbox. Fix the configuration, restart Ghost, then test each layer in that order.

Choose the endpoint that matches your account policy. A directly authenticated Gmail or Google Workspace mailbox uses smtp.gmail.com; an organization-managed setup normally uses smtp-relay.gmail.com. Google Cloud Compute Engine adds a special constraint because outbound port 25 is blocked, so Ghost documents port 2525 or a different mail provider for that environment.

What Ghost mail failure actually means

Ghost uses Nodemailer underneath and attempts to hand transactional messages to a configured mail service. In a production installation, that mail configuration is required for invitations, password resets, member signups, and login links. If the production process has no valid SMTP settings, Ghost cannot create a successful handoff at all.

A successful handoff is not the same as inbox delivery. SMTP can accept a message while Gmail later places it in spam, quarantines it, rejects the sender domain, or routes it according to your domain’s MX and Workspace policies. Troubleshoot sending and receiving separately.

Step 1: Verify the active Ghost production configuration

Check the production file and mail object

Open the configuration used by the running production instance, commonly the production configuration file in the Ghost installation directory. Confirm that a mail object exists, its transport is SMTP, and every credential and connection option matches the service you selected. Do not edit a development configuration while the production process reads another file.

  • Set a real, working sender address. The address should exist and be permitted to send through the selected account or relay.
  • Check the configured support and newsletter addresses. An explicit address can override Ghost’s default sender and create a mismatch with the authenticated account or approved sender domain.
  • Use the SMTP host, port, encryption mode, username, and password or token required by your chosen Google path.
  • Keep secrets out of screenshots, tickets, and source-control repositories. Replace an exposed password or app password before testing again.

Restart Ghost after every configuration change

Save the active production configuration and run:

ghost restart

Without a restart, the existing Node process can continue using the old values. A restart is therefore part of the configuration change, not an optional final step. After it completes, trigger a new password-reset or staff-invitation message and inspect the resulting log entry or error.

Step 2: Select the Google SMTP path your account permits

Gmail account authentication and Google Workspace SMTP relay are different services. Using the wrong hostname can produce an authentication or authorization failure even when the password is correct.

Path SMTP host Authentication and control When it fits
Direct Gmail or Workspace mailbox smtp.gmail.com Account authentication with TLS or SSL; an app password may be required. A single mailbox or small installation sending as that account.
Workspace SMTP relay smtp-relay.gmail.com Workspace administrator controls relay policy, approved IP addresses or account authentication, TLS, envelope senders, and permitted ports. Organization-managed servers, multiple applications, or installations that should not store a personal mailbox password.
Dedicated transactional provider Provider-specific host Provider SMTP credentials, domain verification, and provider logs. Workspace policy, mailbox limits, shared credentials, or deliverability requirements make direct Google SMTP unsuitable.

Direct Gmail or Workspace authentication

For a directly authenticated account, configure Ghost for smtp.gmail.com and use the SSL/TLS and port combination allowed by Google and your Ghost configuration. The account must be allowed to authenticate from the server, and the sender should correspond to that account or an approved alias.

Workspace SMTP relay

For an organization-managed installation, ask a Workspace administrator to configure the SMTP relay service and authorize this server. The administrator must select the supported port, encryption requirement, and authentication method. Relay policy can require an approved source IP, a particular envelope-sender domain, TLS, or a licensed Workspace account. A correct hostname does not override those policy checks.

Relay authorization and direct mailbox authentication are not interchangeable. If your administrator has allowlisted the server’s IP, use the relay credentials and envelope-sender rules they supplied rather than a user’s normal mailbox password.

Step 3: Correct Google authentication

Use an app password when Google requires one

If the account cannot use the normal interactive sign-in flow from Ghost, Google’s guidance is to configure an app password where the account and organization policy support it. Generate the app password in the account’s security settings, place that value in Ghost’s SMTP password field, and restart Ghost. Do not paste the ordinary account password when the account requires an app password.

Follow administrator policy for managed accounts

Workspace administrators can disable app passwords, require relay authentication, require source-IP allowlisting, or restrict which users and domains may send. In that case, an individual user cannot fix the rejection from Ghost alone. Obtain the approved relay method and sender policy from the administrator, then test with those exact values.

Keep the sender identity consistent

The authenticated user, SMTP envelope sender, and visible From address do not always have to be identical, but Google policy must allow the relationship. A sender address that is not an approved alias or relay domain can be rejected even when authentication succeeds. Start with the authenticated mailbox as the sender, prove delivery, and only then introduce aliases or a separate newsletter address.

Step 4: Check ports, firewall rules, DNS, and TLS

Google Cloud Compute Engine and port 25

Google Cloud blocks traffic on outbound port 25 from Compute Engine. Ghost’s documented workaround is to set the SMTP transmission port to 2525; you can also use another supported submission port or a dedicated provider. A configuration that works on a local server can therefore time out when moved to Compute Engine even though the credentials are unchanged.

Choose an allowed encrypted port

Workspace relay documentation supports ports 25, 465, and 587 when the administrator’s policy permits them. If your hosting provider blocks one port, choose another supported port with the matching TLS mode. Do not mark a connection as secure merely because the port number changed: the encryption setting must match the server’s expectation.

Interpret the first network error

  • Timeout or connection refused: investigate the port, cloud egress firewall, host firewall, DNS resolution, and TLS negotiation before changing credentials.
  • Certificate or TLS handshake error: verify the encryption mode, system clock, hostname, and certificate validation. Use the exact SMTP hostname rather than an IP address.
  • SMTP 530: the server may require authentication or a policy prerequisite before accepting mail. Check the account, TLS requirement, and relay rules.
  • SMTP 535: authentication is being rejected. Recheck the username, app password, relay credentials, and whether the account is permitted to authenticate from this server.
  • Relay or envelope-sender denial: the source IP, HELO/EHLO name, sender domain, or Workspace relay rule is not authorized. Correct the policy rather than repeatedly changing Ghost’s transport.

Google’s SMTP error documentation distinguishes invalid relay credentials from unauthorized envelope senders and HELO/EHLO domains. Capture the complete server response and use that response to select the next test.

Step 5: Prove whether Ghost handed the message off

Test a transactional message

Use one password-reset, staff-invitation, member-signup, or login-link event as a controlled test. Record the time, recipient, sender address, and exact error. Test one recipient at a time until SMTP acceptance is established; bulk tests can trigger limits or make logs difficult to interpret.

Separate Ghost errors from Google delivery results

If Ghost reports a connection, authentication, or SMTP response error, the message did not complete the handoff. Fix Ghost configuration, credentials, policy, or networking first. If Ghost reports success but the message is absent, move to recipient-side and domain-side checks instead of changing the SMTP password again.

Step 6: Verify receiving, MX, and domain authentication

Check Google Workspace MX records

For a domain that receives mail in Workspace, the domain’s MX records must point to Google’s mail servers. An incorrect MX record can make a message appear to vanish even though SMTP accepted it. Confirm the records at the DNS provider and allow for DNS changes to propagate before retesting.

Inspect spam, quarantine, and account restrictions

  • Search the recipient’s Spam folder and any organization quarantine.
  • Check whether the recipient account, group, or domain blocks external or unauthenticated senders.
  • Review Workspace Email Log Search for the recipient, sender, timestamp, delivery status, and rejection reason.
  • Check storage, suspension, routing, compliance, and forwarding rules that could prevent final delivery.

Email Log Search is especially useful when Ghost reports a successful handoff but Gmail never displays the message. It can distinguish rejection, quarantine, rerouting, and final delivery.

Align SPF, DKIM, and DMARC

Publish SPF for every system authorized to send mail for the domain. Enable DKIM signing for the sending service and publish the corresponding selector record. Set a DMARC policy that reflects the domain’s authentication and alignment status. Ghost recommends these records to improve deliverability, and Google identifies SPF, DKIM, and external SMTP authentication as common application-mail paths.

Include every legitimate sender in SPF and DKIM planning. If Ghost sends through Gmail while another service sends newsletters or forms, an incomplete SPF record or missing DKIM signature can cause filtering even though Ghost itself is configured correctly.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Limits and operational trade-offs

Google’s current app-sending guidance shows a limit of 2,000 messages per day for Gmail SMTP. Google’s SMTP relay guidance shows up to 10,000 recipients per user per day, subject to relay policy and other Workspace limits. These figures are not a promise that every account can send that volume: account age, reputation, licensing, recipient count, and administrator policy can reduce usable capacity.

Decision factor Direct Gmail SMTP Workspace relay Dedicated provider
Credentials Mailbox account and, where required, app password. Administrator-approved account, IP, or relay credentials. Provider-issued SMTP credentials and verified domain.
Policy owner Mailbox owner and Google account security settings. Workspace administrator and relay configuration. Provider account administrator plus domain owner.
Ports and TLS Google-supported encrypted submission settings. 25, 465, or 587 when allowed by relay policy. Provider-specific submission settings.
Scale Best for modest transactional volume within Gmail limits. Useful for organization-managed applications, within relay limits. Designed for transactional or bulk workloads with provider quotas.
Diagnostics Ghost logs plus Gmail and Workspace delivery data. Ghost logs, relay policy, and Workspace Email Log Search. Ghost logs plus provider event and suppression logs.
Operational risk A mailbox password or app password is stored in the application. Requires administrator ownership and stable server authorization. Requires domain verification and a separate provider account.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

When to move to a dedicated provider

Direct Gmail is a poor fit when an organization forbids mailbox credentials in applications, when relay approval is unavailable, when the server’s IP changes frequently, or when message volume and deliverability require specialized event logs and suppression handling.

Ghost’s configuration guidance documents Mailgun for transactional and bulk email and includes an Amazon SES SMTP example. A dedicated provider can separate application mail from employee mail, provide domain-authentication tooling, and expose delivery, bounce, complaint, and suppression data. You still need correct SPF, DKIM, DMARC, sender identity, and DNS; changing providers does not eliminate those requirements.

Common failure scenarios

Ghost says mail failed immediately after editing configuration

Confirm that the edited file is the active production configuration, that the mail object uses SMTP, and that ghost restart completed successfully. Then classify the new error as network, TLS, authentication, or relay policy rather than changing several fields at once.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Authentication works locally but fails on the server

Compare the server’s egress IP, DNS resolution, system time, firewall rules, and available ports with the working environment. Workspace relay may require the production server’s public IP to be allowlisted, while direct Gmail may reject a sign-in pattern that Google considers unsafe.

Messages reach some recipients but not others

Check each recipient domain’s filtering and the message’s SPF, DKIM, and DMARC alignment. A successful delivery to one mailbox does not prove that every receiving domain will accept the same sender.

Only newsletter messages fail

Verify that the newsletter or support address is not overriding Ghost’s default sender and that the selected Google path permits the volume. If the workload is bulk mail, use a documented transactional provider instead of pushing newsletter traffic through a personal mailbox.

Final diagnostic sequence

  1. Open the active production configuration and verify the SMTP mail object, sender, host, port, encryption, and credentials.
  2. Run ghost restart and wait for the production process to return to a healthy state.
  3. Choose smtp.gmail.com for direct account authentication or smtp-relay.gmail.com for administrator-managed relay.
  4. Use an app password when Google requires one, or obtain the administrator’s relay credentials, IP authorization, and sender rules.
  5. If Ghost runs on Google Cloud Compute Engine, avoid port 25; use port 2525 or another permitted submission port.
  6. Use the exact SMTP response to distinguish network and TLS failures from 530, 535, or relay-policy rejections.
  7. After SMTP acceptance, verify MX records, spam and quarantine, Workspace Email Log Search, and account restrictions.
  8. Align SPF, DKIM, and DMARC for every service that sends from the domain.
  9. Move transactional or bulk workloads to a dedicated provider when Google policy, limits, credentials, or diagnostics no longer fit.
