For Total War: Shogun 2 failures, SEGA’s current Steam troubleshooting guidance focuses on files, overlays, mods, Windows and graphics-driver updates, GPU selection, permissions, beta branches, and backed-up user data.
The correct next step depends on where the failure occurs: Steam may do nothing, the launcher may fail, the game may close at the splash screen or during loading, or the display may remain black while audio continues. None of these symptoms proves a particular graphics-card fault or a universal game bug, and no hardware purchase is established as a fix.

Identify the exact failure before changing anything
Write down the last stage that works and any message on screen. This gives you a baseline and prevents several variables from changing at once.
Steam does nothing
Record whether the Play button briefly changes state, whether a launcher process appears in Task Manager, and whether Steam shows an error. If there is no visible response, begin with file verification and the software-variable checks below.

The Total War launcher appears but the game does not start
Note whether the launcher closes, remains open, or returns you to Steam. A launcher-only failure can involve an overlay, an outdated mod, a selected beta branch, permissions, or user configuration.
The game closes at the SEGA logo or splash screen
Capture the exact point of exit and any error text. A crash at the splash screen is a different diagnostic branch from a campaign or battle that fails after loading.
A campaign or battle load crashes
Record whether every save fails or only one. Preserve the save files while testing; do not delete them as a first response.

Note whether you can hear the intro video, menu sounds, or other game audio. A Steam community report dated 26 August 2023 described seeing the SEGA logo and hearing the intro video while the output stayed black. That is an individual report, not a crash-rate statistic or proof of a specific hardware failure.
- Record your Windows edition and version.
- Record your CPU, GPU, and graphics-driver version.
- Note recent game, Windows, driver, or mod changes.
- Keep the exact error wording, if any.
1. Verify the Steam installation first
SEGA’s official Steam troubleshooting document identifies file verification as the first-line check. It asks Steam to compare the installed files with the version associated with your game license and replace files that are missing or damaged.

- Open Steam and select Library.
- Right-click Total War: Shogun 2 and choose Properties.
- Open Installed Files.
- Select Verify integrity of game files and wait for Steam to finish.
- Launch the game again and test the same action that previously failed.
Relaunch before trying another change so you know whether verification altered the symptom. A verification result does not diagnose the underlying cause; it only tells you whether Steam found files that needed attention. Reinstalling the entire game is not the automatic first step, because it may leave user data, mods, overlays, or account-specific interference unchanged.
2. Remove overlays and modifications as variables
Temporarily disable Steam Overlay
In the game’s Steam Properties, open General and turn off the option to enable the Steam Overlay while in-game. Relaunch and repeat the failed action. If there is no change, restore the setting later and continue with the next isolated test.

SEGA warns that Workshop mods or changes made in the game’s program files can stop a Total War game working when a mod is outdated. Deactivate installed mods using the game’s available mod controls, and temporarily remove or unsubscribe from Workshop items you know are active. Do not remove personal saves simply because a mod is present; first preserve them and test the unmodified game.
Check the User.script file only as a backed-up community test
A community thread posted on 31 January 2016 suggested checking for a User.script file in %AppData%The Creative AssemblyShogun2scripts, along with removing mod files and verifying Steam files. This is anecdotal advice, not a SEGA-documented Shogun 2 diagnosis. If you use this branch, back up the entire folder, move the script to a separate backup location rather than deleting it, verify the game files, and relaunch. Restore the file if the test makes no difference or removes settings you need.
When the game worked before modding and failed immediately after a mod or script change, the timing makes this a useful variable to isolate. It still does not prove that the mod is the only cause.

3. Check Windows updates, drivers, and GPU selection
Install pending Windows updates
Use Settings and Windows Update to install available updates, restart Windows, and test the game again. SEGA’s guidance notes that the operating system can be missing modules or files required by the client and game.

Get the driver from the manufacturer of the GPU in your PC, install it using the manufacturer’s normal process, restart, and relaunch the game. A driver update is a troubleshooting variable, not proof that the old driver caused your crash. If the problem began immediately after a driver update, record that timing for support rather than repeatedly changing drivers without a baseline.
Make sure the intended GPU is used
On a laptop or a desktop with more than one graphics processor, check Windows’ graphics preference for the game executable and select the dedicated or high-performance GPU when appropriate. Also check the system’s power-control software for a setting that forces an integrated GPU. The goal is to confirm that Shogun 2 is launching on the adapter you intend; it does not establish that the GPU is defective.
After each update or power-setting change, relaunch and test the same failure point. If the display is still black but audio continues, continue through the black-screen branch rather than assuming a graphics-card failure.
4. Test permissions, accounts, and user preferences safely
Run the game executable as administrator
SEGA suggests an administrator launch when permissions may block normal operation. In Steam, open the game’s local files, right-click the game executable, choose Properties, open Compatibility, enable Run this program as an administrator, apply the change, and launch it from Steam. Test once, then remove the compatibility setting if it does not help. Administrator mode is a diagnostic check, not a general performance setting.

Try a separate Windows account
SEGA also recommends testing another Windows account to identify account-specific interference from third-party software or damaged per-user settings. Create or use a temporary local account, install no extra utilities there, sign in, and launch the game through Steam if your installation is available to that account. A different result indicates that the original account environment deserves investigation; it does not identify which program or setting is responsible.
Move backed-up Creative Assembly data out of Roaming
Corrupt preferences or cached data can prevent a game from starting even when the installed files are intact. Before changing user data:
- Close the game and Steam.
- Back up the Creative Assembly folder, including saves and any configuration you want to preserve.
- In your Windows user profile’s Roaming location, locate the
The Creative AssemblyShogun2folder. - Move that folder to a clearly named backup location, or rename it so the game cannot use the old copy. Do not permanently delete it.
- Start Steam and launch the game, allowing it to create fresh preferences.
- If the game starts, close it and copy saves back selectively from the backup. Do not overwrite newly created configuration files until you know which file is safe to restore.
SEGA’s instruction is to back up the Creative Assembly folder, move the game folder out of the Roaming location, and relaunch. This test changes user data while leaving the Steam installation intact, so preserving the backup is essential.
5. Confirm the branch and understand the platform requirements
Return to the public Steam branch
If you deliberately selected an old beta or legacy branch, open the game’s Steam Properties, choose Betas, and select Default Public Version or opt out of beta participation. Relaunch after Steam applies the branch change. A branch mismatch can make troubleshooting results meaningless because you are no longer testing the standard build.

What the Steam listing actually says
The current Steam listing gives these Windows requirements and notices:

These statements describe different layers: the game’s historical store requirements and the modern Steam client’s platform policy. Meeting the old minimums is not a guarantee of operation on every current PC, and using a newer Windows version does not guarantee that every legacy graphics path will behave identically.

Black-screen troubleshooting when audio still plays
A black screen with audible menus or an intro is a reported symptom. It is not evidence by itself of a dead GPU, an incompatible monitor, or a universal Shogun 2 bug.
- Verify the Steam files and relaunch.
- Disable Steam Overlay and relaunch.
- Deactivate mods and preserve or move the backed-up
User.scriptand Creative Assembly data for a clean test. - Install Windows and graphics-driver updates, restart, confirm the intended GPU, and relaunch.
- Test the game executable with administrator rights once.
- Try a separate Windows account if the display remains black.
- Move the backed-up preferences/cache folder out of Roaming and let the game create fresh data.
Do not perform all seven changes in one session if you need to know what helped. A 26 August 2023 Steam community report used wording similar to “I see the SEGA logo, and HEAR the intro video but the output is a black screen.” Treat that report as a description of one player’s experience, not as a measured frequency or an official explanation.
When the problem persists: give SEGA useful evidence
SEGA’s current general Total War Steam troubleshooting article was updated 5 March 2026. It is authoritative guidance for common Steam-game variables, but it is not a Shogun 2-specific finding that explains every crash or black screen.
The article states: “Your operating system could be missing important modules/files as required for both the game client and your game to function correctly.” In context, that is a reason to check Windows and account conditions, not a diagnosis of your computer.

- Any error text, copied exactly.
- Your Windows edition and version.
- CPU, GPU, and graphics-driver version.
- Whether Workshop mods or a
User.scriptfile were present. - Whether file verification, Overlay changes, updates, GPU selection, administrator launch, a fresh account, or moved preferences changed the result.
- Whether every save fails or only a particular campaign or battle.
- The date and timing of any recent game, Windows, driver, or mod change.
This information lets support distinguish an installation problem from an account, branch, mod, driver, or display-path variable. Do not claim that support has diagnosed this title-specific instance until it has reviewed your case.

Avoid common dead ends
- Do not reinstall repeatedly as the first move. Reinstallation may not remove Workshop content, overlays, user scripts, or per-account settings.
- Do not delete saves or the Creative Assembly folder without a backup. Move or rename data so you can restore it.
- Do not treat a single community post as a prevalence statistic. The dated reports are anecdotal troubleshooting leads.
- Do not buy a graphics card, cleaner utility, repair tool, or accessory as a presumed fix. The documented recommendations are software and configuration checks, and no physical product is established as necessary.
- Do not assume old minimum requirements guarantee compatibility. DirectX 9.0c, 256 MB graphics memory, 32 GB storage, and legacy Windows entries come from the store listing; Steam-client support and operating-system support are separate questions.
Final troubleshooting sequence
- Record the exact failure point and recent changes.
- Verify integrity of game files in Steam.
- Relaunch and test the same action.
- Disable Steam Overlay, then test again.
- Remove or deactivate mods; back up and isolate
User.scriptonly as an anecdotal diagnostic. - Update Windows and the GPU driver, and confirm the intended GPU.
- Test administrator launch, a separate Windows account, and fresh backed-up preferences one at a time.
- Return to the Default Public Version if a beta branch is selected.
- Send SEGA Support the complete failure history and system details if the issue remains.
