No studio can guarantee a hit or remove the uncertainty of game development. A new franchise becomes more resilient when its survival does not depend on one launch: keep the first game finishable, stage later investment, build a credible pipeline, make the catalog discoverable, and extend the audience only where platforms, rights and economics fit. Diversification is a way to control exposure and preserve options—not a substitute for making an excellent game.
Start by separating three decisions
Studios often treat “the franchise” as one bet. In practice, there are three different decisions, each with a different risk profile.
As an Amazon Associate I earn from qualifying purchases.
The game-level decision
Can the team make a compelling, coherent game with the people, technology, money and schedule it actually has? The first title needs a clear promise, a realistic feature set and a quality bar that can be reached without betting the company on late overtime or untested technology. A smaller, finished game creates more useful evidence than an overextended project that arrives too late or compromises its core experience.
The portfolio-level decision
How many projects should the studio fund, in what order, and with how much capacity reserved for support? A portfolio can contain different stages: one game in production, one in pre-production, a small update team and exploratory prototypes. The goal is not to run several equally expensive projects. It is to avoid a single schedule, audience and financing outcome determining whether the business survives.

The franchise-level decision
After launch, should the studio make updates, an expansion, a sequel, a spin-off, a port, a licensed product or an adaptation? Each option should deepen the audience’s interest in the franchise. Extending a weak concept into more formats adds cost and complexity without reducing concentration risk.
Keep these decisions separate in approvals and budgets. A successful launch can justify learning more; it should not automatically authorize the most expensive possible sequel.
Why one successful property can still create concentration risk
Franchises are valuable because recognizable characters, worlds and mechanics can reduce the work required to explain a new release. They can also concentrate revenue, staff and reputation in one property. Electronic Arts’ fiscal 2024 Form 10-K says a significant portion of its revenue has historically come from a few popular franchises, including EA SPORTS FC, EA SPORTS College Football, EA SPORTS Madden NFL, Apex Legends, Battlefield and The Sims. This is a disclosure from a large publisher, not a forecast for a new studio, but it demonstrates that a broad catalog can remain exposed to a small group of successful properties.
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Concentration appears in more than revenue. A single franchise may account for most of a studio’s marketing knowledge, community attention, engine investment, senior staff and platform relationships. If the next release slips, receives poor reviews or loses audience interest, several parts of the business can be affected at once.
- Cash-flow concentration: development spending arrives before uncertain launch revenue.
- Schedule concentration: a delay leaves no other release to occupy the gap.
- Audience concentration: one demographic or platform becomes the studio’s only dependable demand source.
- Talent concentration: key people become difficult to replace and may be pulled into permanent support work.
- Rights concentration: a partner, license or platform policy can affect the entire commercial plan.
The practical objective is not to eliminate these exposures. It is to keep any one failure from becoming an existential event.
Build a pipeline that matches the studio’s runway
A resilient pipeline is a sequence of affordable, decision-gated projects rather than a promise to release every year. Map each project by development stage, expected cash need, team size, technical dependencies and audience evidence.
Use stage gates instead of automatic sequels
- Concept gate: define the audience, core promise, platform assumptions and the smallest credible version of the game.
- Prototype gate: test the central interaction and production risks with a limited team. Stop or redesign if the core experience is not working.
- Vertical-slice gate: prove the visual, technical and content pipeline at near-shipping quality. Re-estimate the schedule from what the team has learned.
- Production gate: approve full spending only when scope, staffing, financing and external dependencies are understood.
- Launch gate: set support, marketing and post-launch limits before release, with explicit criteria for additional investment.
- Follow-on gate: use sales quality, retention, player feedback, support cost and team capacity to decide among an update, expansion, sequel, licensing proposal or pause.
These gates are prudent portfolio discipline, not a guarantee of success. They make an unfavorable result visible while the company still has choices.

Variety can mean different production profiles rather than a random collection of genres. A studio might pair a large premium game with a smaller project using existing tools, or combine a new intellectual property with work-for-hire that funds internal development. The right mix depends on runway and capability; there is no universal percentage allocation.

Square Enix has described selectivity and focus, portfolio and timeline optimization, and a shift toward quality. Bandai Namco has said development is growing in scale and duration, while emphasizing investment priorities and choosing in-house or partner development according to each title. Their disclosures support the principle of prioritization, not a prescribed number of projects for every studio.
Protect capacity for support and recovery
Do not assign every experienced developer to the next new project. Reserve people and budget for launch fixes, accessibility, security, community communication and platform compliance. A team that must abandon a live game to start the sequel can damage the first game’s reputation and lose the audience it hoped to carry forward.
Make the catalog work between launches
A catalog is an asset only when players can find, understand and buy or play it. Electronic Arts describes live services, annualized sports titles and catalog games as recurring revenue sources that it has historically forecast with greater relative confidence than new games. Remedy Entertainment describes catalog growth and cross-sales as part of its commercial strategy. Those are company disclosures, not evidence that a new studio will reproduce their results.

Improve discoverability
- Keep store pages accurate across platforms, with current screenshots, accessibility information and system requirements.
- Coordinate discounts, demos, trials or bundles with meaningful franchise moments rather than discounting at random.
- Use a consistent naming and visual system so a player can recognize the relationship between the original game, expansions and sequels.
- Maintain save compatibility, account support and clear upgrade policies where the technology allows.
Choose ongoing content for a reason
Live updates can smooth revenue and keep a community active, but they also create a permanent operating obligation. Before promising seasons, events or competitive support, calculate staffing, moderation, server, customer-service and security costs. A finite expansion may preserve the franchise’s promise with less operational risk than an indefinite service model.
Measure the catalog as a portfolio
Track contribution by title and by cohort: net revenue after platform and partner shares, support cost, refund rate, active players, conversion between catalog entries and the marketing effort required. Avoid treating gross sales or download counts as proof that every follow-on investment is working.
Extend reach only when the core audience and rights support it
Additional platforms, regions, licensing and other media can widen a franchise’s reach. They can also introduce approval delays, revenue sharing, technical rework and brand-control problems. Evaluate each extension against the franchise’s core promise.
| Resilience lever | Best fit when | Main costs and dependencies | Questions before approval |
|---|---|---|---|
| Additional platform | The game’s controls, performance and audience translate without weakening the experience. | Porting, certification, support, storefront fees and possible partner schedules. | What incremental audience and net revenue are realistic after porting and support? |
| Regional expansion | Localization, payment, customer support and cultural adaptation are understood. | Translation, compliance, marketing, local partners and differing launch calendars. | Can the team support the region for the full product life, not just launch week? |
| Expansion or downloadable content | Players want more of the same world and the team can reuse technology responsibly. | Content production, testing, community expectations and possible fragmentation. | Does the content strengthen the original game or merely fill a revenue gap? |
| Licensing | The license adds audience or credibility that the studio cannot efficiently build itself. | Royalties, approvals, minimum guarantees, term limits and dependence on the licensor. | Who owns which rights, and what happens if the license ends or the partner changes direction? |
| Film, television, animation or merchandise | The characters and world work in another format without changing the game’s identity. | Development and production costs, partner selection, approvals and reputation risk. | Is there genuine audience demand and a partner able to protect quality? |
| Mobile or companion application | A different play pattern reinforces the franchise rather than distracting from it. | New technology, operations, monetization, privacy and platform requirements. | Will the app create a useful relationship with players or split the team’s attention? |
Nintendo’s FY2024 annual report states, “To continue invigorating our dedicated video game platform business, our fundamental strategy is to expand the number of people who have access to Nintendo IP.” The company describes visual content, mobile applications, theme parks and merchandise as consumer touchpoints. Bandai Namco describes a group-wide intellectual-property strategy and out-licensing. These are examples of how established companies use reach; they are not instructions to force a new property into every medium.

Use platforms and partners without surrendering control blindly
External development and distribution can add capacity, expertise or geographic reach. They can also create dependency. Hasbro’s fiscal 2024 filing identifies risks from changing consumer tastes, third-party studios and distribution, licensing and intellectual-property protection. Those risks apply to portfolio decisions even when a partner appears financially attractive.

Define ownership before production
- Identify who owns the underlying characters, code, trademarks, music, data and derivative works.
- Specify approval rights, delivery milestones, acceptance tests and remedies for missed deadlines.
- Set territories, platforms, exclusivity periods, renewal terms and termination consequences.
- Document who controls community data, customer support and security incidents.
- Plan for source-code, art and build handover if a partner exits.
A cheaper deal can be expensive if the studio cannot recover its assets or continue supporting players after a relationship ends.
Compare reach with net economics
Use net contribution rather than headline audience size. Subtract development, porting, localization, marketing, platform shares, royalties, customer support, compliance and expected post-launch operations. Include the value of staff time that could have advanced another project. If a partner supplies financing, model the obligations and rights it receives in return.
Use audience relationships as an option, not a promise
A mailing list, community forum, creator program or social channel is useful when it produces reliable feedback and respectful communication. It is not proof that those people will buy the next game. Ask permission clearly, protect personal data, and explain what players will receive.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsCapture evidence at several moments
- During development, test whether players understand the core promise without overpromising features.
- At launch, separate curiosity-driven purchases from sustained engagement.
- After launch, record why players stop, what content they request and which support issues recur.
- Before a sequel, test the proposed change with existing players and people outside the original audience.
Look for behavior, not just enthusiastic comments: completed sessions, repeat play, wish-list activity, expansion uptake, referrals and support burden. Treat each measure as one signal with known bias.
Budget for uncertainty and preserve downside options
Model at least three cases for every major project: a downside case with a delay or weak demand, a base case and an upside case. The purpose is not to predict accurately; it is to decide what the company can survive. Set a maximum affordable loss, a cash reserve for support and a date when the project must show evidence before further spending.
Keep fixed commitments reversible where possible
Shorter contracts, modular production, reusable tools and milestone-based outsourcing can preserve flexibility. They may cost more per unit or require additional management, so compare the premium with the cost of being locked into an unfavorable plan. Do not build an entire technology stack around an unproven mechanic unless the stack has value in multiple projects.
Do not confuse a larger market with a safer bet
Remedy’s FY2025 annual report attributes these estimates to Newzoo: a USD 188.8 billion global games market in 2025, up 3.4% year over year; 3.6 billion estimated players in 2025, up 4.4% from 2024; and a USD 206.5 billion estimated market in 2028, representing a 3.0% compound annual growth rate over the period. These figures are secondary reproductions in Remedy’s report, not independent checks of the underlying Newzoo publication. They describe market scale, not the probability that a particular franchise will succeed.
Electronic Arts reports that 73% of estimated units sold on Xbox One, Xbox Series X, PlayStation 4 and PlayStation 5 were digital in fiscal 2024. Its filing says the measure combines digital unit data from Microsoft and Sony with packaged-goods estimates from retail and distribution partners; it is not a market-wide estimate or a franchise-success statistic. Digital reach can help a catalog, but it does not remove discoverability, pricing, platform or quality risk.

Choose a release rhythm the team can sustain
There is no universally safe annual cadence. Remedy’s 2025–2030 strategy includes a target of averaging one new game per year, but that is its own plan and not a benchmark for a new studio. A smaller team may need a longer interval to finish a premium game, while a studio with reusable technology may support shorter projects.
Set cadence from capacity:
- Estimate the full-time staff required for production, launch and support.
- Account for hiring time, parental leave, turnover, vendor management and platform certification.
- Leave room for a delayed project without canceling every other commitment.
- Schedule marketing and community work as production tasks, not as free extras.
If the planned rhythm requires every milestone to go perfectly, it is not a plan; it is a best-case scenario.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.A practical decision scorecard
Before funding a follow-on, score the option in a written review. The sources do not establish a universal weighting or numeric formula, so tailor the scale to the studio’s runway, team and audience evidence.
| Axis | Evidence to review | Warning sign |
|---|---|---|
| Audience fit | Retention, feedback, conversion between titles and clarity of the franchise promise. | Interest exists only for a short-lived launch feature or marketing hook. |
| Cost and schedule | Team capacity, vendor commitments, milestones, financing and support budget. | The plan assumes unfilled roles, unproven tools or unlimited overtime. |
| Reach | Platform, region and audience expansion after fees and localization. | Reach depends on a partner or storefront approval the studio cannot control. |
| Revenue timing | Cash required before launch, catalog contribution and downside runway. | One delayed launch would threaten payroll or essential support. |
| Rights and control | Ownership, approvals, exclusivity, data and exit rights. | Critical assets or customer relationships remain inaccessible if a deal ends. |
| Reuse versus dilution | Technology, content and audience assets that can be reused without lowering quality. | Reuse is driving the design even though it weakens the franchise’s identity. |
Record the assumptions, the evidence that would change the decision and the date of the next review. A “pause” or “stop” is a successful portfolio decision when it protects the company’s ability to make a better game later.
Common failure modes and recoveries
Launching a sequel before understanding the first game
Symptom: the sequel repeats features players did not use while the original still has unresolved quality issues.
Recovery: finish promised fixes, analyze player behavior and test a smaller follow-on before committing to full production.
Turning every game into a service
Symptom: the studio carries permanent operations costs without enough active players to support them.

Adding platforms for headline reach
Symptom: a port consumes the main team, launches late and receives poor support.
Recovery: use a specialist partner with clear acceptance criteria, or defer the port until the core product and support capacity are stable.
Licensing away the franchise’s identity
Symptom: the licensed product reaches a new audience but contradicts the tone, mechanics or values that attracted the original one.
Recovery: narrow the concept, retain meaningful approval rights and walk away when the partner’s requirements cannot protect the core promise.
Relying on one platform or distributor
Symptom: a policy change, certification delay or commercial dispute threatens the whole release.
Recovery: document alternatives, maintain portable builds and avoid contractual exclusivity that the studio cannot finance.
What a resilient franchise plan looks like
A credible plan shows the first game’s scope, the cash required to finish and support it, the evidence gates for follow-ons, and the maximum exposure to any one release, platform or partner. It names which catalog activities are affordable, which audience relationships will be maintained and which extensions are optional rather than assumed.

Remedy states, “We have two business areas that support one another: own franchises and a partner franchise.” That structure illustrates a possible way to balance owned creative assets with partner work; it does not prove that the arrangement is suitable for every studio. The transferable lesson is to make dependencies visible and to ensure that one project can support, rather than consume, the rest of the business.
Protecting a new franchise from one-hit dependence is therefore an exercise in disciplined options. Make a strong, finishable first game; learn before scaling; keep the catalog visible; choose platforms, services and licensing selectively; and preserve enough cash and capacity to recover when a launch disappoints. The franchise earns expansion by giving players a reason to return, not because a spreadsheet requires another product.
