Self-host Vault on a dedicated VPS or VM, use Integrated Storage (Raft), protect every connection with TLS, run the service as an unprivileged account, and design unseal and backup procedures before putting secrets into it. A single node is reasonable for a laboratory, but HashiCorp strongly discourages a single-server production deployment because one host failure can make the data unavailable or cause loss.

This guide covers the complete operating path: preparing the host, installing and configuring Vault, creating a Raft cluster, choosing manual or automatic unseal, hardening the service, exposing it through a proxy safely, and taking recoverable snapshots.

What you are building

Vault is a secrets service. Applications authenticate to it and receive only the credentials, tokens, certificates, or other sensitive values their policies permit. In a self-hosted design, you operate the Vault process, its storage, its TLS keys, its unseal mechanism, its audit logs, and the VPS that runs them.

Integrated Storage is Vault’s built-in Raft storage engine. It writes encrypted Vault data to a durable directory on the server filesystem and replicates that data among cluster members using Raft consensus. The Raft cluster communication port defaults to 8201; the client API normally listens on 8200. Raft gives you replicated state, but it does not remove the need for reliable disks, protected backups, or sound host security.

Single VPS for a lab or development environment

One VPS is the simplest way to learn the API, test an application integration, or run a short-lived development environment. It has no quorum and no failover: a disk, kernel, networking, or VPS-provider failure takes Vault down. Treat the node as disposable and never make it the only copy of production secrets.

Three or more VPSs for production

A production Raft cluster should normally start with three nodes in stable locations connected by low-latency, reliable private networking. Raft needs a quorum to commit changes. With three members, one member can fail while the remaining two continue; adding more members increases quorum requirements and operational overhead, so add nodes for a specific availability reason rather than by habit. Each node needs a stable address and a unique Raft node ID.

HashiCorp’s Integrated Storage guidance states: “We strongly discourage single server deployments for production use due to the high risk of data loss during failure scenarios.” Replication improves availability; it is not a substitute for snapshots and tested recovery.

Design Advantages Limitations Use it when
Single VPS Lowest complexity and cost; quick to initialize No quorum or failover; a host failure interrupts service and can threaten data Learning, development, or a non-critical temporary service
Three-node Raft Quorum, continued service after one member fails, and replicated state More hosts, network planning, certificate management, and monitoring Production workloads that require resilience
More than three nodes Can tolerate additional failures depending on quorum size Higher quorum and coordination overhead When a documented availability requirement justifies it

Prepare the VPS

  1. Provision a dedicated Debian- or RedHat-based VPS or VM. Keep Vault separate from unrelated workloads. Select durable storage sized for the amount of secret, lease, and audit data you will retain; no universal CPU, RAM, disk, or price requirement is established.
  2. Apply operating-system updates. Remove packages and services the host does not need, and establish a regular patch window.
  3. Restrict administration. Permit SSH or console access only to the administrators and networks that need it. Use individual administrator identities and strong authentication rather than a shared root login.
  4. Configure a firewall. Expose the API listener only to approved clients or to a front-end proxy. Permit TCP 8201 only between Raft peers on a private, restricted network. Keep administrative ports limited to management sources.
  5. Disable swap and core dumps. Swap can place sensitive material on disk, while core dumps can capture process memory. Apply the settings at the operating-system and service-manager levels, then verify them after a reboot.
  6. Plan stable names and addresses. Every production node needs a certificate name, an api_addr reachable by clients, and a cluster_addr reachable by peers. Avoid addresses that change when a VPS is restarted.

Install Vault and create a least-privilege service account

Install the official Vault package for your distribution and verify the binary with vault version. Use the package’s system-service integration rather than running Vault from an administrator shell.

Create a dedicated system account with no interactive login, for example:

sudo useradd --system --home /etc/vault --shell /usr/sbin/nologin vault

Create separate directories for Raft data, configuration, and audit logs. Ownership should allow the Vault account to write only the storage and log locations it actually needs. The account should not have write access to the operating system, its own executable, TLS private keys after installation, or arbitrary administrator directories. Confirm permissions with an access test and review them whenever a plugin or operational script is added.

Run Vault through systemd or the equivalent service manager. The unit should start as the dedicated account, set a restrictive umask, limit capabilities, and define resource and core-dump restrictions. Check the service status and logs after every configuration change.

Create production TLS certificates

Use certificates signed by a CA trusted by every Vault client and by every Raft peer. Include the DNS names or IP addresses that clients and peers actually use. Keep the certificate chain and private key in a directory readable by the Vault process but writable only by a tightly controlled administrator account.

The self-signed certificate generated by the package is suitable for experimentation, but HashiCorp says it should be replaced for production. HashiCorp’s production-hardening guidance is explicit: “You should always use Vault with TLS in production.”

A minimal listener configuration looks like this (replace the example names and paths with your own):

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
ui = true
api_addr = "https://vault-1.example.internal:8200"
cluster_addr = "https://vault-1.example.internal:8201"

listener "tcp" {
  address         = "10.0.0.11:8200"
  cluster_address = "10.0.0.11:8201"
  tls_cert_file   = "/etc/vault/tls/server.crt"
  tls_key_file    = "/etc/vault/tls/server.key"
}

storage "raft" {
  path    = "/var/lib/vault/data"
  node_id = "vault-1"
}

Use a private bind address when the service should not be directly reachable from the public internet. If a proxy is the public entry point, still keep TLS enabled on the proxy-to-Vault hop; do not turn the internal hop into clear text.

Configure Integrated Storage (Raft)

Set the storage "raft" path to a durable filesystem with sufficient free space and restricted permissions. Do not place it on an ephemeral disk. On each node, use a different node_id and the correct node-specific api_addr and cluster_addr.

For a multi-node cluster, configure and start the first node, then initialize it. Only after initialization should you join additional peers. Verify that firewall rules allow peer traffic on 8201 and that every node can validate the others’ certificates. A peer that cannot resolve a name, reach 8201, or trust the issuing CA will not form a healthy quorum.

Keep client and cluster addresses distinct in your design. Clients use the API address; Raft members use the cluster address for internal communication. A load balancer may advertise one client address while each node retains its own stable cluster address.

Initialize Vault once

Initialization creates the encrypted Vault state and produces the material needed to unseal or recover it. Run it exactly once on the first node:

export VAULT_ADDR='https://vault-1.example.internal:8200'
vault operator init

The command prints sensitive key material and an initial root token. Capture the output only through an approved secure channel. Do not paste it into shell history, tickets, chat, source control, cloud-init files, or ordinary logs. Distribute key shares or recovery material to separate custodians so that one compromised account cannot unilaterally unlock the service.

The initial root token is for bootstrap tasks only. Create named administrator identities and narrowly scoped policies, then revoke or securely retire the initial token when your break-glass procedure is ready.

Choose an unseal design

Manual Shamir unseal

With a manual Shamir seal, Vault starts sealed after initialization or a restart. A threshold of key holders must each submit a share before the node becomes active. This keeps key custody independent of a cloud identity, but it creates an operational ceremony during outages and planned reboots. Store shares separately, document the custodians, and rehearse the procedure without exposing the shares to a single operator.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

After a restart, each custodian can submit a share with:

vault operator unseal

Enter one share per prompt until the configured threshold is reached. Never put shares directly in an automation script or environment variable that can be logged.

KMS or HSM auto-unseal

An auto-unseal seal lets Vault use a supported key-management service or hardware security module to unwrap its data-encryption key when it starts. This reduces manual intervention, but availability now depends on the seal service, network path, key permissions, and the host identity used to access it.

Prefer an instance identity or managed identity supplied by the platform. Never place cloud credentials, HSM PINs, or other long-lived secrets in clear text in the seal stanza or in a world-readable configuration file. Grant the identity only the unwrap or decrypt operations Vault requires, and monitor failures separately from Vault’s own health.

Choice Operational benefit Operational cost or risk
Manual Shamir unseal Key custody is divided among people and does not require a KMS during startup Reboots and failovers require custodians; poor share handling can block recovery
KMS or HSM auto-unseal Automatic recovery after a restart and fewer human steps Depends on the external seal service, identity permissions, network, and key availability

Join peers and verify quorum

On each additional node, install the same Vault release, apply its node-specific TLS and Raft settings, and start the service. Join it to the initialized node with the Raft join operation, then unseal it using your selected method. Repeat one node at a time.

Use Vault’s Raft status commands to confirm that all expected members are present and that one node is leader while the others are followers. Investigate a node that repeatedly leaves the cluster before adding more members; unstable addresses, blocked 8201 traffic, clock or certificate problems, and slow storage can prevent a reliable quorum.

Put a proxy or load balancer in front safely

Direct client-to-Vault TLS is the simplest path for a small installation. A proxy or load balancer can provide routing and availability features, but it must not weaken the trust boundary. If TLS terminates at the proxy, establish a second, independently verified TLS connection from the proxy to every Vault node. Configure the proxy to validate Vault certificates and forward the correct host and protocol information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not expose the Raft cluster port through a public load balancer. Route client API traffic to 8200, keep 8201 on the private peer network, and ensure health checks cannot perform privileged operations. Test certificate validation from the proxy and from a real client before switching production traffic.

Harden the host and Vault process

  • Account isolation: run only as the dedicated unprivileged Vault account; never as root.
  • Writable paths: limit writes to the Raft data directory and approved audit-log destinations.
  • Memory controls: disable swap and core dumps. Vault’s mlock setting requires a deliberate choice: disabling mlock can reduce out-of-memory risk with Integrated Storage, but it increases exposure if secrets are swapped. If mlock is disabled, encrypted swap is recommended.
  • Firewalling: restrict 8200 to approved clients or the proxy and 8201 to Raft peers. Restrict administration separately.
  • TLS key custody: protect private keys and certificate files with restrictive ownership and permissions.
  • Token hygiene: avoid the root token for routine work; use short-lived, least-privilege tokens and named administrator identities.
  • Outbound policy: allow only the identity, secret-provider, telemetry, seal, and backup services your design actually uses.

Enable audit logging and monitoring

Enable at least one audit device and send its output to a protected destination with enough retention to investigate access. Audit logs contain request metadata and can include sensitive values depending on the operation, so treat them as confidential and restrict who can read them.

Monitor service availability, sealed versus unsealed state, leader changes, Raft peer membership, storage capacity, certificate expiration, audit-log delivery, and auto-unseal errors. Alert on a node that is sealed unexpectedly, loses quorum, or cannot reach its seal provider. Test alerts by performing a controlled restart in a maintenance window.

Back up Raft data and configuration separately

Take atomic Raft snapshots

Integrated Storage supports atomic snapshots of the Raft data. A typical capture command is:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
vault operator raft snapshot save /secure/backup/vault-$(date +%Y%m%d-%H%M%S).snap

Run it with an identity allowed to perform the operation, write the file to a protected staging directory, encrypt it, transfer it to an independent backup location, and verify the resulting artifact. Schedule snapshots according to how much secret and lease data you can afford to recreate, not according to an arbitrary calendar.

Back up configuration and service assets separately

A Raft snapshot does not contain every file needed to rebuild the service. Back up the Vault configuration, system-service unit and overrides, certificate chain and key material, audit-device configuration, approved plugins, firewall rules, and documented recovery instructions as separate protected artifacts. Keep auto-unseal credentials, HSM PINs, and manual unseal or recovery material in their designated secure custody systems rather than inside the snapshot repository.

Encrypt backups in transit and at rest, restrict decryption access, retain more than one generation, and keep at least one copy independent of the VPS. Backups improve recoverability; they do not provide high availability. A backup taken from a single failing node cannot keep clients online during the failure.

Test restoration

Periodically restore a snapshot into an isolated Vault environment. Verify that the restored node can start, unseal, read expected paths with a test identity, and apply the backed-up configuration. Record the time, operators, commands, and any missing dependency. A snapshot that has never been restored is an assumption, not a recovery plan.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Day-one operating procedure

  1. Provision and patch the dedicated VPS or VM.
  2. Create the unprivileged account, directories, firewall rules, and swap/core-dump restrictions.
  3. Install the official Vault package and verify the version and service unit.
  4. Install CA-signed certificates and set the listener, api_addr, and cluster_addr.
  5. Configure a durable Raft path and a unique node ID.
  6. Start the first node and initialize Vault once.
  7. Distribute unseal or recovery material through separate secure channels.
  8. Join additional nodes only after the first node is initialized; unseal and verify each member.
  9. Create least-privilege policies and administrator identities; stop using the initial root token for normal work.
  10. Enable audit logging, health monitoring, and certificate-expiration alerts.
  11. Schedule encrypted Raft snapshots and separate configuration backups.
  12. Perform a controlled restart and a documented restore test before declaring the service production-ready.

Troubleshooting common failures

Symptom Likely checks Safe response
Clients receive certificate errors Hostname or IP is absent from the certificate, the CA chain is missing, or a proxy is not validating the backend correctly Fix names and trust chains; do not solve the problem by disabling TLS verification
A node cannot join Raft TCP 8201 is blocked, the cluster address is wrong, peer certificates are untrusted, or the node ID is duplicated Correct private-network reachability and identity settings, then retry one peer at a time
Vault is sealed after reboot Manual unseal has not reached its threshold, or the auto-unseal identity, key, or endpoint is unavailable Follow the documented unseal ceremony or restore the seal provider’s access; never copy key material into a ticket or script
Raft loses quorum Multiple nodes are down, storage is failing, or network latency and packet loss prevent consensus Keep the remaining nodes stable, repair the failed members, and use a tested snapshot only when the recovery procedure calls for it
Backups exist but cannot be used Snapshots were never restored, configuration or certificates were omitted, or decryption material is unavailable Run an isolated restore test and update the inventory of separately protected assets

When this design is appropriate

Self-hosting Vault on a VPS is appropriate when you can operate a hardened Linux host, maintain CA-signed TLS, protect unseal or KMS access, monitor the service, and test backups. It is not a set-and-forget package: the security of the secrets depends on the VPS, network controls, identities, seal mechanism, logs, and recovery process around Vault.

For a lab, begin with one node and manual unseal so you can understand initialization, sealing, policies, and snapshots. Before production, move to a multi-node Raft design, keep TLS end to end even behind a proxy, separate key custody from host administration, and prove that a fresh operator can restore service from the documented artifacts.
