Use a Chef role to describe what a server does, and an environment to describe where that server is in your delivery workflow. A node might carry role[webserver] while belonging to the staging environment. Chef Infra Server then combines the node’s ordered run-list, role data, environment attributes, and cookbook version constraints before Chef Infra Client converges the machine.

This separation lets you reuse one server definition while promoting tested cookbook releases from development to staging and production. It also exposes an important design choice: roles and environments are established Chef objects, but Chef’s current policy documentation presents a Policyfile as the preferred way to keep cookbooks, dependencies, and attributes together in one immutable policy.

The mental model: responsibility versus workflow stage
Chef’s own documentation defines a role as a way to group patterns and processes shared by nodes performing one job function. In practical terms, a role answers, “What kind of server is this?” A web role can contain the recipes, attributes, and ordering needed for a web server, regardless of whether that server is used for testing or production.
An environment maps your organization’s real-life workflow to Chef configuration. It answers, “Which stage is this node in?” An environment can carry stage-specific attributes and cookbook version constraints, allowing the same role to receive a tested release in staging and a different, deliberately promoted release in production.

| Question | Role | Environment |
|---|---|---|
| Primary scope | A reusable server responsibility or job function | A workflow stage such as development, staging, or production |
| Main contents | Attributes and an ordered run-list of roles and recipes | Stage-specific attributes and cookbook version constraints |
| Typical change rate | Relatively stable composition of a server class | Changes as releases are tested and promoted |
| Typical blast radius | Nodes assigned that role | Nodes assigned that environment, potentially across several roles |
| Version-control focus | Which configuration steps a server performs | Which cookbook versions that stage is allowed to use |
| Long-term direction | Legacy object that can be consolidated into a policy | Legacy object that can be consolidated into a policy |
The distinction prevents two common mistakes. A role should not become a hidden release branch with a separate copy for every stage, and an environment should not be treated as a server type. Keep reusable behavior in cookbooks and recipes; use roles to assemble that behavior for a responsibility, and environments to control stage-specific delivery.
What a Chef role contains
Attributes for the server function
A role may define attributes that make sense for every node performing the role. For example, a web role could establish defaults for a listener, a document root, or whether a supporting service is enabled. When Chef applies the role, its attributes are compared with node attributes and participate in Chef’s normal attribute-precedence process. Keep role attributes broad enough to be reusable; values that differ by stage belong in an environment or in a deliberate node-specific override.

An ordered run-list
The role’s run-list is an ordered list of roles and recipes. Order matters because Chef Infra Client expands and executes the list in the sequence defined. A role can include another role, a recipe, or both. If a recipe appears more than once after expansion, Chef Infra Client does not execute that recipe twice, so repeating an entry is not a way to force a second convergence.
A minimal role source file can look like this:
name 'webserver'
description 'Common configuration for web servers'
run_list 'recipe[apache2]', 'recipe[my_app::web]'
Roles can be stored as Ruby files in the chef-repo roles/ directory or represented as JSON. They must be uploaded and managed through Chef Infra Server before nodes can use them. The exact upload mechanism is a process decision: file-based management, knife, and direct JSON uploads can all be used, but mixing them casually can overwrite earlier changes.
Keep the role small and composable
A role should describe a durable responsibility rather than every incidental setting on a particular machine. Put implementation details in cookbooks, where they can be tested and reused. A role that only assembles stable recipes is easier to review than a role containing a large collection of stage-specific exceptions.
What a Chef environment contains
Workflow-stage identity
Every Chef organization has an immutable _default environment. It exists whether or not you create any custom stages. Most organizations add environments such as development, staging, and production to represent their promotion path. Custom environments can carry the nodes, roles, run-lists, cookbook data, cookbook versions, and attributes associated with that stage.

Cookbook version constraints
The most operationally important environment feature is its ability to restrict cookbook versions. Constraints are expressed per cookbook, for example:
cookbook 'couchdb', '< 11.0.0'
cookbook 'my_rails_app', '= 1.2.0'
cookbook 'gems', '~> 1.4'
The operators have different meanings. A less-than constraint excludes the named version and anything newer. An equals constraint permits exactly one version. The pessimistic constraint permits compatible releases within the specified version series according to Chef’s version-solving rules. Treat each constraint as a release decision, not as a comment: it determines which cookbook artifact a stage can receive.
Stage-specific attributes
An environment can provide values that differ between stages, such as an endpoint, a feature flag, or a resource size. Use this layer for genuine stage differences. If a setting is intrinsic to the server responsibility, keep it in the role or cookbook instead. Excessive environment attributes make promotion harder to reason about because the same role behaves differently for many unrelated reasons.
How Chef combines a role and an environment on a node
A node stores its run-list and attributes in a node object on Chef Infra Server. Assigning role[webserver] to the node supplies the reusable server composition. Assigning the node to staging supplies the workflow-stage data. During a Chef Infra Client run, Chef resolves the role and environment, applies attribute precedence, selects cookbook versions allowed by the environment, and executes the expanded run-list.

- Resolve role entries. A run-list entry such as
role[webserver]is expanded into the role’s recipes, nested roles, and attributes. - Apply environment data. The node’s environment contributes stage-specific attributes and cookbook constraints. If an environment restricts a cookbook, the solver must choose a version allowed by that restriction.
- Resolve the final cookbook set. Dependencies and environment constraints are reconciled before resources converge. The resulting versions are part of what you should verify after a change.
- Converge in order. Chef Infra Client executes the expanded run-list in its defined order. A duplicate recipe entry is not executed a second time.
For example, a node with role[webserver] in staging may receive recipe[apache2::staging] and a staging-approved application cookbook, while the same role in production receives the production recipe and a separately promoted cookbook version.
Implementation sequence for a new Chef setup
1. Define the stable server responsibility
Start with a role that has a clear name and narrow purpose, such as webserver, worker, or database. Document what the role guarantees and place the actual implementation in cookbooks and recipes. Add only the attributes and run-list entries needed for that responsibility.

2. Create environments that match your delivery workflow
Create custom environments for the stages you actually operate. A simple path is development, staging, then production, but the names should reflect your real approvals and deployment boundaries. Avoid creating an environment for every team or temporary experiment unless it represents a meaningful configuration stage.
3. Pin the cookbook versions tested in each stage
Put explicit constraints in the environment source. For an application cookbook that has been validated in staging, an exact constraint such as = 1.2.0 can prevent an unreviewed update. For a compatible dependency line, a pessimistic constraint such as ~> 1.4 can allow approved patch-level movement. Record why a constraint exists and change it through the same review process as code.

Set the node’s run-list to the required role entry and set its environment to the appropriate stage. The role answers what the node does; the environment controls which stage-specific data and cookbook versions it receives. Do not infer one from the other: two nodes can share a role while belonging to different environments.
5. Upload through one controlled management process
Store role and environment source files in version control. Choose a consistent way to publish them to Chef Infra Server, whether your organization uses file-based repository updates, knife, or another controlled upload process. The roles guidance warns that switching between management methods can overwrite prior work, so define ownership and review rules before multiple administrators edit the same object.
6. Verify the effective result on Chef Infra Server
After changing a role, environment, or node assignment, inspect the node’s effective run-list and the cookbook versions selected for it. Checking only the source file is insufficient: nested roles, environment constraints, dependencies, and node attributes can change the result that Chef Infra Client will actually converge.
Using environment-specific role run-lists
Chef supports env_run_lists in a role. This lets a named environment replace the role’s default run-list with a different list. A web role could use recipe[apache2::staging] in staging and recipe[apache2] in production.

name 'webserver'
run_list 'recipe[apache2]'
env_run_lists(
'staging' => ['recipe[apache2::staging]'],
'production' => ['recipe[apache2]']
)
If the node’s environment has no matching entry, Chef uses the role’s default run-list. This fallback is useful for a small, intentional exception, but it can hide behavior in the role: a reader must inspect both the default list and every environment override to know what a node will run.
The roles guidance cautions that env_run_lists can be difficult to maintain and recommends considering multiple roles for required behavior. Treat it as a maintenance trade-off, not a default design. Use it when the difference is genuinely a small, well-understood variation. If staging and production require substantially different responsibilities, separate roles usually make the run-list and ownership clearer.
Roles and environments compared in operational terms
| Decision axis | Role-oriented choice | Environment-oriented choice |
|---|---|---|
| What changes? | Server composition: recipes, nested roles, and responsibility defaults | Release stage: cookbook constraints and stage-specific values |
| Who is affected? | Nodes carrying the role, regardless of stage | Nodes assigned to the environment, across whichever roles they carry |
| How is a release promoted? | Usually by keeping the role stable | By changing or promoting the allowed cookbook version in the next stage |
| What is the main risk? | A role change alters every node of that server class | An environment change can alter many different server classes in that stage |
| When is it appropriate? | To package a repeatable job function | To model a deployment stage and its tested dependency set |
| What is the migration path? | Move role composition into a policy document | Move stage constraints and attributes into a policy document |
Promotion strategy: move tested versions, not hope
A reliable promotion flow keeps the role’s responsibility stable while allowing each environment to select an intentional cookbook set. Develop and test a cookbook release in the earliest environment, constrain staging to that tested release, run the staging nodes, and then update production’s constraint only after the required validation and approval. The exact approval gates are organizational, but the Chef mechanism is the environment constraint.
When a cookbook has interdependent dependencies, check the complete resolved set rather than one top-level version. A change that appears to be a single cookbook update can alter a dependency selected by the solver. Record the resolved versions with the change so an operator can distinguish an expected promotion from an accidental upgrade.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteTroubleshooting role and environment behavior
The node ran the wrong recipe
Inspect the node’s expanded run-list, not just its visible role name. Check nested roles first, then look for an env_run_lists entry matching the node’s environment. If no matching entry exists, the role’s default list is used. Also verify that the intended role and environment objects were uploaded to Chef Infra Server and that the node is using the expected assignments.
The node received an unexpected cookbook version
Read the environment constraint for that cookbook and compare it with the resolved version on the node. An absent constraint, a broad pessimistic constraint, or a dependency’s own requirement can permit a different version than you expected. Tighten the environment constraint only after confirming that the selected version is compatible with the rest of the cookbook set.

An attribute appears to be ignored
Compare the role attribute, environment attribute, node attribute, and the cookbook’s use of the value. Chef evaluates attributes through precedence, so a value defined in one layer can be overridden by another. Fix the ownership of the setting rather than copying the same value into multiple layers; duplicated definitions make later diagnosis harder.
A recipe appears twice in the run-list
Chef Infra Client does not run the same recipe twice when it appears more than once after run-list expansion. Remove redundant entries or clarify the dependency between roles. If the desired behavior requires two distinct phases, express those phases as separate recipes with explicit names and ordering.
A role or environment change disappeared
Review the publication history and the management path used by each administrator. File edits, knife operations, and direct JSON uploads can overwrite one another when they are not coordinated. Restore the version-controlled source, choose one publication process, and require review for subsequent uploads.
When a Policyfile is a better design
Chef describes a Policyfile as an immutable collection of cookbooks, cookbook dependencies, and attributes defined in one document and uploaded to Chef Infra Server. Chef’s policy documentation identifies Policyfiles as the preferred way to manage roles, environments, and community cookbook data together.
A Policyfile is worth evaluating when your current model requires operators to correlate a role, several environments, cookbook constraints, and dependency resolution to understand one deployable state. Consolidation gives the policy a single reviewed definition of the cookbook set and its attributes, reducing the chance that a role update and an environment update drift apart.
Keep roles and environments when they still fit
Existing roles and environments can remain reasonable for a legacy estate with a stable workflow, clear ownership, and well-tested promotion process. Migration has a cost: you must map role run-lists, environment constraints, attributes, and node assignments into policy documents and then verify that the resulting cookbook set behaves the same way. Do not migrate solely because the objects are older; migrate when a single immutable policy would make releases easier to review and reproduce.

A practical migration outline
- Inventory each role’s expanded run-list, including nested roles and any
env_run_listsoverrides. - Record every environment’s cookbook constraint and stage-specific attribute.
- Group the resulting cookbook sets by deployable workflow stage or policy target.
- Define the equivalent immutable Policyfile, including cookbook dependencies and attributes.
- Compare the policy’s resolved cookbook versions with the versions currently used by representative nodes.
- Roll out to a controlled node group, verify the effective run-list and convergence, then expand adoption.
Operational checklist
- Does every role represent one stable server responsibility?
- Are implementation details in cookbooks and recipes rather than copied into roles?
- Does each custom environment correspond to a real workflow stage?
- Are cookbook constraints explicit, reviewed, and appropriate to the release being promoted?
- Does every node have an intentional role assignment and environment assignment?
- Have you inspected the expanded run-list and resolved cookbook versions after changes?
- Is one consistent process used to manage and upload role and environment objects?
- Are
env_run_listsexceptions rare, documented, and easier to understand than separate roles? - Would an immutable Policyfile reduce the number of objects an operator must reconcile?
Choosing the right control layer
Use a role when you need to package a repeatable server job function. Use an environment when you need to represent a workflow stage and constrain the cookbook releases that stage may receive. Assign both to a node when the node needs reusable behavior and stage-specific delivery. Reserve env_run_lists for small, deliberate exceptions, and evaluate a Policyfile when coordinating separate roles, environments, dependencies, and attributes has become the source of operational risk.
